The Biggest Lie HR Tells Candidates

No one ever wants to admit this but it can be really intimidating working with someone who is way smarter and more talented than you.  This is the basis for the biggest lie HR tells candidates.

You are Overqualified!

Truth be told, no one is ever ‘overqualified’ for a position.  You might have more qualifications than the organization needs for the position you are interviewing for, but that really isn’t the issue.  The issue is the person interviewing is scared that you are better than they are.

Back in the day, HR pros and hiring managers were trained to give the excuse to overqualified people that we won’t hire you because you’re overqualified and we are scared that you won’t stay in this position, and you won’t be satisfied.  Yeah, right! It’s not that we don’t want you! You won’t want us, because you’re so talented that you’ll get bored with this position and leave.

It’s such a lie, and yet, for decades we just accepted it as truth.

Being overqualified isn’t a negative, it’s a blessing! Companies should be bending over backwards to get overqualified hires.  We no longer live in a culture where people are going to stay in the job for 40 years. If you can get a good 3 to 4 years out of hire, you’re doing great.

Take the best most qualified person you can get for every position you have in your organization and let them do great things. Being worried the person will won’t be ‘engaged’ long term is silly.  That’s not for you to worry. Hire great talent and get out of their way.

The bigger reality we face in most organizations is we aren’t hiring ‘overqualified’ people because your hiring managers are intimidated to hire someone who is better, or who could become better than they are.  This is the mentality we must change in our organizations.  You can’t get better if you don’t hire better.  Hiring under the level of talent you have now is a slow slide to becoming an organization no one wants to work for.

The 5 New Rules of Work

I’m usually a big fan of Fast Company articles, but one recently seemed like the biggest contrived piece of new-aged garbage, I just had to share!

The article has a great premise: These Are The New Rules of Work.  You know, one of those articles that will show us all how we use to do work and how we now do work. Well, maybe, but also how we hope we could do work like they talk about in magazines like Fast Company, but we really don’t because we live in the real world.

Here’s a taste:

Old Rule: You commute into an office every day.

NEW RULE: WORK CAN HAPPEN WHEREVER YOU ARE, ANYWHERE IN THE WORLD.

Cute, but I actually work at a job where we go to the office each day, like most people in the world. So, while it would great to work in the Cayman Islands, my job is in Flint, and if I don’t come in, I don’t get paid. Which makes trips to the Cayman more difficult.

You get the idea.  It was written by a professional writer, not by someone who actually works a real job. Writing isn’t a real, normal job. When you write freelance, you can actually work from anywhere, because you basically work for yourself!

Here are the others:

Old Rule: Work is “9-to-5”

NEW RULE: YOU’RE ON CALL 24-7.

Well, you’re not really on call 24-7, you choose to be ‘connected’ 24-7, there’s a difference.  I do believe that ‘leaving’ your job at the office was a concept that was over blown for the most part in our parents generation. They claimed to do this, but only because they didn’t have email and smart phones and laptops. Let’s face it, our parents would have been just as connected given the same technology.

Old Rule: You have a full-time job with benefits.

NEW RULE: YOU GO FROM GIG TO GIG, PROJECT TO PROJECT.

There’s no doubt there is a rise in the use of the contingent workforce, but this doesn’t mean it’s necessarily chosen by the worker.  True, thoughts have shifted that many people no longer want to work at one company for forty years, but much of that has been shaped by companies and economics. When you live through an entire decade of layoffs and downsizing, you begin to think of the work environment as more transient. The crazy part about this mindset is organizations still feel like candidates should want to stay at a company for forty years, even though they can’t, and won’t, guarantee that for you.

Old Rule: Work-life balance is about two distinct, separate spheres.

NEW RULE: FOR BETTER OR WORSE THE LINE BETWEEN WORK AND LIFE IS ALMOST ENTIRELY DISAPPEARING.

This is the one rule I actually agree with.  Again,this is from a day when you could actually separate yourself from your work and personal life. In today’s ultra-connected world, it becomes very difficult to do this. I think most people get tired of living two separate lives, and just want to live one. This is who I am, professionally and personally, take me a whole person, or not.

Old Rule: You work for money, to support yourself and your family.

NEW RULE: YOU WORK BECAUSE YOU’RE “PASSIONATE” ABOUT A “MOVEMENT” OR A “CAUSE”—YOU HAVE TO “LOVE WHAT YOU DO.”

This is actually the single worst piece of advice ever given in mankind! Bar none.  If this was actually the case, how do you think anything would actually get done on this planet? How would store shelves get stocked. Gas stations get run. Your dinner get cooked and the dishes washed at your favorite restaurant? Do you really feel there are folks “passionate” about washing dishes for you? That they want to wash dishes for your cause of having a chicken fried steak and gravy for dinner?

Get some freaking perspective.

I think it’s great if you can work at someone you’re passionate about, good for you. But it’s definitely not necessary for you have a great life. Have a cause that is special in your life? Perfect, go for it. You know what really helps most causes? Money! If you have a job that makes great money, just imagine how you can truly help that cause.

Short-timer’s Rules and Guidelines to Getting Fired

You know what happens when someone is on the path to being fired?  They start doing all kinds of strange things.  They’re actually fairly easy to spot, and if you follow these rules and guidelines you will be able to pick them out, or know if it’s you that is about to be terminated.

In the HR game, we call these people about to be fired or leave our organization, ‘Short-timers’.  I also like to refer to them as ‘dead employee walking’, because so many hiring managers will know for months they want to terminate an employee, but they don’t.

Instead, they begin to treat them like they’re dead.  They ignore them, stop giving them work, ‘forget’ to invite them to meetings, etc.  Almost like they’re dead.

Regardless of what you want to call them, I think we owe it to give them some rules about what to do and not to do when they hit a period of their soon-to-be-over employment.

Short-timer Rules and Guidelines:

  1. Don’t start working harder. You’ve already been shot, you just don’t know it yet.  You working harder to try and save yourself just looks sad and pathetic. You had a chance to save your job, now is not the time.
  1. Don’t start talking about how you’ve been wronged. You actually might be wronged, but no one wants to hear it, and me talking to you puts me in your camp, and I don’t want to be in dead employee walking camp.
  1. Do start lining up references from those who still like you. You’re going to need references from your last employer. Do that now. It’s hard to say no to your face. It’s easy to ignore your email and phone calls after you’ve left.
  1. Do start slowly take personal effects home, little by little, so not to be noticed. This way when the big announce happens you aren’t asking people to help you carry stuff out to our car.
  1. Do start looking for a job. It’s one million times easier (that’s an exact figure from my research) to find a job when you have a job than when you don’t have a job.
  1. Don’t profess your love to a co-worker on your way out. It’s really not a great romantic time to do something like this. “Hey, Tina! I’m out of here! But I’ve always wanted to hook up, call me!” Yeah, just what Tina needs, an out of work slacker to add into her life.
  1. Do clean out your computer files and delete all search histories. You know what we do when you leave? We look at your search history on your computer and laugh. Laugh loudly and often. We don’t know exactly why you were searching for an all-black toilet seat, but it’s funny not to know!
  1. Don’t start trying to take other people down with you. Here’s the deal; you’re about to get fired. You are trying to bring others down with you won’t work because you have no credibility.  In fact, it will probably just quicken your exit.
  1. Don’t burn bridges. It’s a small world when it comes to professions and employment. That boss you tell off today might be the same executive that stops you from being hired someplace else down the road.
  1. Do burn all of your corporate logo wear. Yeah, like you’re really going to wear your old companies gear when you got fired! No, you’re not.  Burn it.  Have a party and dance around the flames.  It’s cathartic, in a way, to rid yourself of these signs and symbols of a part of your life that is now over.

Surprise! You’re an HR Manager! Now what?

It’s graduation season and soon many new HR brothers and sisters will be entering into their first real HR gigs. Many will be titled, “HR Manager”, even without one day of experience.  That’s because in many organizations, HR Manager is the only HR position they have, and they’ll gladly take a young, fresh new HR grad.

The tendency for new managers, especially HR Managers thrust into a generalist role, is to get buried with tasks.  We all know the drill, you get started at the new company, and by day 3 you already have so many projects, improvements, process changes, etc. that need to be made you determine you probably have about 18 months worth of work.

Whether you’re a new manager, or seasoned HR Pro, we tend to forget the above concepts from time-to-time and get bogged down in the everyday details within HR Departments.  So, for the new HR Managers (and maybe some seasoned vets) I wanted to give you 3 tasks that should be accomplished everyday as a HR Manager who wants to be strategic and add value to your organization:

1. Keep Track of the Score,

2. Find Better Talent,

3. Be a Relationship Bridge.

Keeping track of the score, means you must create and track metrics, for your people practices, that have bottom-line impact to your organization. Communicate these constantly and educate your organization on how they can impact these results.

Finding better talent for your organization is really the only reason the HR Department exists.  If you did only this all day, every day, your company would be better for it.  No, having a better dress code policy isn’t going to make you world class. In the end, talent wins.

The single largest factor to inefficiency isn’t bad processes, it’s bad, or non-existent, relationships. It is your job to develop your leaders, and part of that is helping them understand the value of each part of the organization and getting them to dance with each other.  Being a bridge, and bringing leaders together, with understanding will have the greatest impact on efficiency.

Leaders understanding, and actually knowing, each others pain will solve most organizational problems. Why? Because you hire great talent, and great talent with good relationships will move mountains and get you to world class.

Never underestimate the power of relationships (good and bad).

Show me a leader who claims they can “work around” someone (meaning they don’t get along with that person), and I’ll show you a below average leader who needs to leave your organization.  New, and seasoned, HR Managers underestimate the leverage they have at helping organizational efficiency through better relationships.

2 Reason Men Get Hired More Than Women

The New York Times had an article regarding hiring practices and succession practices at Google, and G*d knows if Google is doing it, it must be important, and we all must try and do the same thing. What I liked about this article was it didn’t necessarily look at practices and processes, it looked at data. The data found that Google, like almost every other large company, does a crappy job hiring and promoting women.

Shocking, I know, if you’re a man! We had no idea this was going on! In America of all places… Beyond the obvious, though, Google was able to dig into the data and find out the whys and make some practical changes that I think most companies can implement, and that I totally agree with.  From the article:

“Google’s spreadsheets, for example, showed that some women who applied for jobs did not make it past the phone interview. The reason was that the women did not flaunt their achievements, so interviewers judged them unaccomplished.

Google now asks interviewers to report candidates’ answers in more detail. Google also found that women who turned down job offers had interviewed only with men. Now, a woman interviewing at Google will meet other women during the hiring process.

A result: More women are being hired.”

Here are two selection facts that impact both men and women:

1.  We like to surround ourselves with people who we like, which usually means in most cases people who are similar to ourselves.

2. We tend not to want to brag about our accomplishments, but our society has made it more acceptable for men to brag.

This has a major impact to your selection, and most of you are doing nothing about it.  It’s very common that if you run simple demographics for your company, ANY COMPANY, you’ll see that the percentage of your female employees does not come close to the percentage of your female leadership.

Why is that?

Here are two things you can do to help make the playing field more level in your organization:

1. Have women interview women.  Sounds a bit sexist in a way, but if you want women to get hired into leadership positions you can’t have them going up against males being interviewed by males because the males will almost always feel more comfortable with another male candidate. Reality sucks, buy a helmet.

2. Ask specific questions regarding accomplishments and take detailed notes. Studies have found woman don’t get hired or promoted because they don’t “sell” or brag enough about their accomplishments giving their male counterparts a leg up, because the males making the hiring decisions now have “ammunition” to justify their decision to hire the male.

Let’s face it, Google is doing it, so now we all have to do it.  What would we do without best practices…(maybe innovate and create new better practices – but I digress…).

The True Value of Working for a Crappy Company

As some of you may have realized from recent posts (Wanted: People Who Aren’t Stupid), I’ve been interviewing candidates recently for the position of Technical Recruiter working for my company HRU. I love interviewing because each time I interview I think I’ve discovered a better way to do it, or something new I should be looking for, and this most recent round of interviews is no different.

Like most HR/Talent Pros I’m always interested in quality work/co-op/internship experience. Let’s face it, it’s been drilled into us, past performance/actions will predict future performance/actions.  So, we tend to get excited over seeing a candidate that has experience from a great company or competitor and we’re intrigued to know how the other side lives and our inquisitive nature begs us to dig in.

What I’ve found over the past 20 years of interviewing is that while I love talking to people that worked at really great companies, I hire more people that have worked at really bad companies.  You see, while you learn some really good stuff working for great companies, I think people actually learn more working for really crappy companies!

Working at a really great companies gives you an opportunity to work in “Utopia”. You get to see how things are suppose to work, how people are suppose to work together, how it a perfect world it all fits together.  The reality is, we don’t work Utopia (at least the majority of us) we work in organizations that are less than perfect, and some of us actually work in down right horrible companies. Those who work in horrible companies and survive, tend to better hires. They come with battle scars and street smarts.

So, why everyone wants to get out of really bad companies (and I don’t blame them) there is actually a few things you learn from those experiences:

1. Leadership isn’t a necessity to run a profitable company. I’ve seen some very profitable companies that had really bad leadership.   Conversely, I’ve worked for some companies that had great people leaders and failed to make money. Leadership doesn’t equal profits.

2. Great people sometimes work a really crappy companies.  Don’t equate crappy company with crappy talent.  Sometimes you can find some real gems in the dump. I talk with idiots, every day, that work for really great brands. Blind squirrels…

3. Hard work is relative.  I find people who work at really bad companies, tend to appreciate hard work better than those who work a really great companies with great balance.  If all you’ve ever known is long hours and management that doesn’t care you have a family, seeing the other side gives you an appreciation that is immeasurable.

4. Not having the resources to do the job, doesn’t mean you can’t do the job. Working for a crappy company in a crappy job tends to make you more creative, because you probably won’t have what you need to do the job properly, so you find ways.

5. Long lasting peer relationships come through adversity.  You can make life-long work friends at a crappy job who you’ll keep in contact and be able to leverage as you move on in your careers.  And, here’s what each of you will think about the other: “That person can work in the shit!”; “That person is tough and get’s things done”; “That person is someone I want on my team, when I get to build a team”.

We all know the bad companies in our industries and markets.  Don’t discount candidates who have spent time with those companies. We were all at some point needing a job, a first experience, a shot at a promotion or more money, etc., and took a shot at a company we thought we could change or make a difference.  I love people who worked for bad companies, in bad jobs with bad management, because they wear it like a badge of honor!

You Wouldn’t Even Hire Your Own Mom

I had a conversation recently with a friend about how hard it is to work and be a Mom.  Just to be a clear, I’m not a Mom.  I hire Moms. In fact I love hiring Moms, they work their asses off.

I know this because I was raised by a single mother.

I remember my Mom having to pick where we would go buy our groceries based on how long it had been since she bounced a check at that store. I remember her handing me items off the belt to return because they wouldn’t take her check and we only had enough cash for a few items. I remember pouring water into my bowl of generic Fruit Loops because we didn’t have enough money to buy milk that week.

My Mom started her own business, paid her own mortgage and raised two kids. It wasn’t perfect, but we made it. Those experiences shape a kid for life. It makes you appreciate what you have, when you know you can live with much less.  My Mom got hugely successful after I got out of college and my kids only know her as the grandma that has so much.  I can’t even describe to them the struggle, they have no concept.

I have zero tolerance for hiring managers who don’t want to hire moms because they might have to stay home with a sick kid, or they might want to take an early lunch to catch fifteen minutes of fourth grade play at school during the day.  Both men and women, hiring managers, have told me they don’t like to hire moms.  This doesn’t sit well with me.

The Moms I hire are some of the strongest employees I have.  They come to work, which for many is a refuge of quiet and clean, and do work that is usually less hard than the other jobs they still have to perform that day and night.  They rarely complain, and usually are much better to put issues into perspective and not freak out.

When I look at my own ‘tough’ days I try and remember that most of my day is done, while theres won’t be until their head hits the pillow. Old people and Moms are the most disrespected of the working class.  They are the most underutilized workers of our generation.  A woman takes a few years off to raise a kid and somehow she’s now worthless and has no skills.

I don’t even want to write this post because I feel like I’m giving away a recipe to a secret sauce.  All these national recruiting companies are hiring the youngest, prettiest college grads they can find to work for them, and they mostly fail in the recruiting industry. Moms find this industry rather easy as comparable to what they are use to doing.

No One Is Waiting To Discover You

I’m a recruiter.  I search for talent every day.  Basically, I’m never not on the outlook for talent.  Of course I’m doing this at work, but I also do it while shopping, while eating, while I’m at the movies, while I’m on vacation, etc.

You see, I never know when I’m going to discover a talented person and have the exact right opportunity, with the exact right company and it all fits together.

But, if you’re waiting for me, to discover you, you’ll be waiting forever.

I don’t discover anyone who isn’t working to be discovered.   I’m not knocking on closed doors where it looks like no one is home.  It’s like trick or treating, I’m only going to the houses with the lights on.

I hear from a lot of people who are willing to change jobs, or are open to new opportunities.  Unfortunately, almost all of these people are waiting to be discovered.  They aren’t actively doing anything to show me who they are and why I should be looking for them.

Their argument is they don’t want their current employer to know they’re looking.  My argument back is that isn’t the best way to be discovered anyway!  Hiring managers love passive candidates, people who aren’t looking.  You can be a passively-active candidate without floating your resume all over God’s green earth and changing your LinkedIn headline to “Now Open to New Opportunities!”

Get active in your industry.  Get active in the city and community you want to live.  Let your personal network know you would be open to something great, and by-the-way this is what I think something great would look like.

We are coming into a decade where there will be more jobs than qualified people.  You can have some great options if people are aware of who you are.  Just don’t think there is some magical fairy that will discover you sitting at your desk doing your normal job in the third row, second cube, fifth floor on the seventh building in the office park, the world doesn’t work that way. This isn’t Hollywood, this is main street.

 

Covering Up a Career Hickey

I had a person work for me at past job in HR.  She performed the HR cardinal sin of sins, she shared personal, confidential information with an employee outside of HR.  My problem was, this person was a high performer, an outstanding employee, she had a frustrating, weak moment, and did something you just can’t do in a HR position.  This is what we call a Career Hickey. Sometimes you can survive these hickeys and cover them up, and continue to work as normal.  Many time you can’t.

So now, this Hi-Po has a huge Hickey.  Interestingly though, this Hickey can’t be seen when you look at their resume or interview them in person, but it’s a Hickey they can’t get rid of.  So, barring a life-turtleneck how does one cover this puppy up?

It’s interesting because I think that probably the best of us have a hickey or two that we would rather not have our current or future employer know about.  Sometimes they’re big-giant-in-the-back-of-a-Chevy-17-year-old-I-will-love-you-forever hickeys and sometimes they’re just oops-I-lingered-a-little-too-long type of hickeys. Either way, I would rather not expose my hickeys and have to worry about how this will impact the rest of my professional life. And here’s where most people drive themselves crazy.

As HR Pros I think it’s important for us to be able to help our organizations determine the relative value of individuals.  This person was a rock star at ABC company, did something wrong, and couldn’t maintain that position any longer with ABC because of said incident, and lost their job. Now we have a chance to pick up a Rock Star (and probably for a discount).

The question you have to ask is not could we live with this person if they did the same thing here?  Because that really isn’t the question, you already have that answer is “No.”  The question is: do we feel this person learned from said wrong doing and is there any risk of them doing it again?  You might come to the conclusion, “yes, they’ve learned, and yes, there is potential they might do it again” (let’s face it, if they did it once, they’ve shown they can do it, so there’s always a risk), but it’s a risk we are willing to take.

So how does someone come back from a transgression at work? The answer is that they have some help.  Eventually, someone is going to ask the question: “why aren’t you with ABC Company anymore?”  They’ll give you the canned answer they’ve been developing since the moment they lost their job. If you’re a good interviewer, you won’t buy the first answer (I mean really – so you decided it was better off not to have a job – is what you’re telling me?!) and you will dig to see the hickey.  Hickeys are funny in that you really can’t take your eyes off of them, but for those who can get by the hickeys, you might just find a great talent who is grateful for the second chance.

But, you also might find someone who just likes being in the back of that Chevy and getting Hickeys. You’re the HR Pro though and that’s really why your company pays your salary – to mitigate risk vs. the quality of talent your organization needs to succeed. So, you have to ask yourself, can you live with a Hickey?
