“Hire Fast! No, Faster! Fire Fast!” The New Recruiting Axiom!

Traditionally, talent acquisition pros would say it’s “Hire Slow, Fire Fast”. I always thought that was stupid because the reality was for most corporations it was “Hire Slow, most likely Never Fire someone unless they kill another employee in front of you…” Or something like that!

Okay, “It was Hire Slow, Fire Fast”, but we all know that never really worked. Currently, around the world, it’s mostly, “Hire Slow, Fire Slow”. I’m a true believer in we you don’t hire someone to fire them. So, move quickly, hire well, and then support the heck out of them and make them superstars, seems like a higher ROI approach to hiring!

Welcome to 2021!

The problem is, economies don’t give a crap about our axioms! Currently, in the US you better Hire As Fast As You Can, and Still that probably isn’t fast enough! So, “Hire Fast, No Faster, and Fire the Bad Ones That Got Through Your Super Fast Process!” That is really the only shot you have in 2021, and most likely for 2022 and 2023!

Let’s break down what would really happen if you started hiring super fast!

1. You would fill positions much faster than you do now.

2. You would probably make more bad hires. Turnover would increase if you do it right.

3. You would probably spend more on training.

4. You would probably hire some folks you normally wouldn’t and actually, some of those will be really good.

5. You would be forcing your hiring managers to make very quick decisions if you let them decide at all.

Of course, this isn’t your long-term let’s do this forever recruiting strategy! This is, hey, if we don’t start moving super fast, we’ll never be able to compete for talent in our marketplace!

Amazon Warehouses can currently hire candidates from applications to offer in under 30 minutes. Low skill jobs, paying around $17-21/hr. Yes, their turnover is about 150%. Yes, that is actually about normal for warehousing jobs. Turns out, Doug, the hiring manager, doesn’t have some magic selection instinct. Is the Candidate is interested? Does the Candidate show up? You’ve got a 1 in 3 shot they’ll be a good hire.

If I was in the same marketplace as an Amazon Warehouse and hiring the same level of talent, I would literally hire a taco truck to sit outside their property across the street and just hire all the people who turnover from Amazon on a daily/weekly basis. That would be my sole recruiting strategy! Let them do all the work, and I just clean up the mess!

How Could We Make “Hire Fast, No Faster, and Fire Fast” Work?

It’s pretty simple. You pay slightly above market pay. Be one of the top-paying companies in your market. Hire extremely fast, and the moment an employee starts to show you they actually suck BAM! You fire them. The reality is, being a pay leader in your marketplace will continue the funnel of incoming candidates coming.

We aren’t trying to put Jeff Bezos in space people! We are just trying to fill openings at our companies that are all about average. We treat you fairly well. You’ll have some laughs, and once in a while, we’ll buy ice cream and stuff. It’s not the best gig, but it’s far from the worst.

The key is you can’t let low performance even show up for a day! You reward, celebrate, and do all the good stuff for those who come to work. Those who come to collect a check, and not work, you have to kill instantly! Sounds harsh, but this isn’t show friends, this is show business!

Is Mobile more Trump or more Hillary?

If you’re into broad political strokes, let’s play a game. Let’s say for the sake of this game, what would be considered traditional Democratic supporters tend to have less resources at their disposal than traditional Republican supporters. Most of us in HR would then believe that Trump probably should have a larger mobile strategy than Hillary, given the assumption that Republicans tend to have higher incomes and therefore more access to mobile devices.

 

We tend to act this way in HR. We believe that if you want to attract high-tech talent you must have a mobile job strategy. Our young, educated tech-savvy workforces want to do everything via mobile. Payroll, benefits options, retirement, transfers, etc.

 

The reality is, we have this totally backward!

There is a huge disconnect in mobile recruiting!

Pew Research  came out with some cool data recently on mobile usage and recruiting and a few things actually shocked me!  Check this out:

Americans with relatively low levels of educational attainment tend to lean heavily on their smartphones for online access in general, and this also play out in the ways members of this group utilize their smartphones while looking for employment. Among Americans who have used a smartphone in some part of a job search, those with higher education levels are more likely to use their phone for basic logistical activities – such as calling a potential employer on the phone or emailing someone about a job. On the other hand, smartphone job seekers who have not attended college are substantially more likely to have used their phone for more advanced tasks, such as filling out an online job application or creating a resume or cover letter.

If you’re an HR Pro like me, you believed the opposite of this was probably true! I think most TA pros and leaders would believe they couldn’t rely on mobile recruiting technology because those with lower education (thus lower income) would not have access to a smartphone. The opposite of this is true.

Lower educated individuals actually rely more on their mobile device to get online and communicate about things surrounding employment.

Currently, in the TA space most of the mobile recruiting push is around Tech hires.  Everything you read in regards to mobile recruiting will speak to the importance of having if you hire IT, but almost nothing if you’re trying to hire unskilled workers.  In fact, conventional wisdom still holds court when it comes to unskilled recruiting – paper applications, career page applications, job fairs, etc.

So, what is the major issue facing unskilled and lower skilled job seekers?  

Employers are still stuck on resumes and applications to get someone to apply.

Have you ever filled out an application on the screen of an iPhone 5?  It sucks! You won’t complete it. You’ll go to another company that is hiring and makes it easier to apply via another means, or by giving way less information.

Employers who are struggling to hire lower-skilled workers need to make some major changes to their mobile recruiting strategy.

Here are some tips: 

1. Have a mobile recruiting strategy, specifically designed for unskilled and lowers skilled candidates

2. Figure out what is the bare minimum of information you need to have some apply to a position via their mobile device. Get the rest when you see them in person.

3. Start measuring how your candidates are coming to you. Understand, while they might come to from a job board or online resource, that is still probably done by a mobile device. We need to change our mindset about how we attract lower-skilled workers via mobile.

This is a huge eye-opener to TA pros and leaders. Take note. Lower educated workers are more likely to use a mobile device to apply to your jobs than a highly educated worker!

 

 

2015 Top Post: HR Emoji Etiquette

I’m on vacation this week, so you’re getting a best of week from The Project. These are the most read posts of 2015 to this point. Enjoy! 

I never was a huge fan of emojis.  I’m probably just too old, and out of touch to really understand.  My emojis consist of basically two: smiley face :) and winky face ;).  Really, I’ve been able to get through my life with these two emojis.  I’ve never truly felt compelled to go beyond these.  I either liked what you wrote = smiley face, or I wanted you to know I wasn’t seriously going to fire you = winky face.

One of my favorite comedy writers is Jenny Johnson and she recently had an article in GQ Jenny Johnson’s Guide to Emoji Etiquette.  It’s brilliantly funny and it gave me the idea that HR should have its own emoji etiquette, so I decided to give it a run.  Here’s what I came up with:

T3 – CoPilot by NuCompass

Today on T3 I take a bit of a departure away from my normal talent acquisition technology offerings and review a new product from NuCompass called, CoPilot.  CoPilot is a new, affordable cloud-based solution for managing relocations. It’s a comprehensive platform that empowers employees to manage their move and access our vetted partners online, while giving you full visibility and budget control.

Being a person has gone through three corporate professional moves, I can tell you it can be a major stress and pain in the butt! Relocation is also a pain for TA pros who end up, usually in most organizations, doing most of the heavy lifting when it comes to relocating new employees as well.  This is why CoPilot intrigued me so much.

When I relocated I used one of those traditional relocating companies. I had a ‘relocation’ agent I had to work with at a third party company, and having this middle person was more of a hassle than a help.  I constantly wished I could just get online and set this stuff up on my own and not have to deal with the middle person all the time. In today’s world, I think more people, especially younger employees, think I like I do. Let me do it myself!

5 Things I really like about CoPilot:

1. The obvious one! Employees get the flexibility to manage their own move, under parameters you set, in a really easy to use dashboard that lays out everything for them, with links to vendors that are pre-negotiated and they select who they want.  Don’t underestimate the power of the freedom of choice as a benefit in relocation!

2. Full estimation tool built in to the software to give you and the hiring manager an estimated cost of relocation, before you even make an offer. Full electronic signature and all forms are auto-generated. Makes starting a completing the paperwork process for relo a breeze!

3. Online expense reimbursement that let’s employees take pictures of receipts and upload them for reimbursement. Plus, the HR team has full access to all the reporting in real time through the dashboard.

4.  Dashboard allows HR pros to manage exceptions completely online, and you can choose what employees see and don’t see. You can also give the flexibility to allow employees to move dollars around to other benefits of the relocation they want to use more than others. Again, giving each employee the feeling this plan was designed specifically for them and their move.

5. Live online chat function for quick answers to questions. Face it, people don’t want to pick up the phone and make live calls anymore! But, CoPilot let’s them do that as well, if needed.

CoPilot was one of the cooler things I’ve seen the very uncool relocation space in a long time.  The other great benefit is the cost! The system costs like $250 per move! No matter how many people you are moving, so it makes it a great option for SMB HR shops that don’t make many moves, but still want a very professional well designed relocation plan.  Also, great for organizations that need to make a ton of mid-range moves and don’t want the full expense of a traditional professional relocation company.

If you do any amounts of relocation, CoPilot is definitely worth a demo!

T3 – Breezy.HR

This week on T3 I take a look at the recruiting software Breezy.  Breezy is part of a new genre of HR and Talent technology. In the past we might have called them technology ‘light’, because they are less expensive and simple to get started with, so they must have less. In today’s world that isn’t really the case.

For all intents and purposes, Breezy is to recruitment, as BambooHR is to HR.  They are a perfect fit to be your first ATS, even though they aren’t what you think of when you think about your old traditional ATS.  Breezy is mobile native, which is just a fancy way to say it was designed to be mostly used by mobile devices, although it works on desktop perfectly as well.

It was designed to be used by smaller teams who are moving fast. Startups, smaller companies wanting to add recruitment technology for the first time, etc.  It’s user interface (UI), the part you and I see and use, feels very similar to using social technology you use every day like Facebook and LinkedIn.  It’s also designed to be used by your entire team, not just recruiting and HR.

Breezy is designed to have almost zero implementation time.  In literally minutes you can be adding jobs and candidates into the system, and scheduling interviews. It’s an ATS for the next generation, who is just getting started.

5 Things I really like about Breezy

1. Breezy has an iPhone app that allows you to text candidates and have a conversation with them, via text, and all of that gets automatically stored in their profile on the system. You can also email directly from the system to candidates and that communication is also stored in the candidate record.

2. Easy drag and drop interface, allows you to put candidates on jobs by just dragging their ‘card’ onto the job.  This same design allows you build out your own hiring process very easily, so you can simply customize the process the way you want it to run.

3. Chrome extension which easily allows you to upload resumes and profiles into the system with one click.

4. The system auto links social profiles of candidates you upload from a resume, if they have them, which almost everyone has something these days.

5. Interview feedback loop with hiring managers, allows you to request and obtain interview feedback easily and seamlessly with hiring managers.

Great technology use to be something only large organizations could have, because it was so expensive. Breezy’s pricing model is extremely affordable, and it’s based on the number of positions you post monthly. Which is nice because it also allows you to flex the plan from month to month, as you hiring needs go up and down.

If you’re in the market for your first ATS, or you’re using a dinosaur you bought long ago and need an upgrade, but you’re still a small to medium sized company definitely check out Breezy.

This week on T3 I had the chance to demo two recruiting efficiency tools by Harqen.  Harqen has both their flagship product, Voice Advantage, which is a digital interview platform for both voice and video (Yes, I asked them to change the name!), and their newest product called Hot Sheet that I’m really excited about.

First, Harqen does things a bit differently than most Recruiting technology companies.  They have a great leadership team that has been in the talent acquisition game for a long time, so before you can demo, you have to have some business outcomes conversations.  The last thing they want to do is waste your time, and their time, if their products aren’t really what you need.  This is a must, because while we all want the new, cool tech to help us out, so many of us are just not ready for this change from a business processing state.

Harqen’s Voice Advantage is like many of the digital interview platforms that are out there, with the advantage that they don’t just assume you only want video. They also offer a voice/phone screen option, which is still the standard in many industries and professions. The platform is also mobile optimized and allows you do taped live interviews as well. Clean dashboard and UI, it’s simple and easy to use.

Harqen’s Hot Sheet is a real game changer. The one thing none of us in Recruiting and Talent Acquisition do well, is mine our own internal databases. You put a candidate in there two years ago and haven’t touched them since. You interviewed a gal last year, she was second choice by a hair, but you’ve never reached back out.  Hot Sheet is a process that Harqen takes your internal candidate data and reaches back out to your database. These potential candidates then can respond via the interview platform and your recruiters have interested potential candidates ready to go when they come in the next day.  One of the best parts of Hot Sheet, is you only pay for the candidates that actually show interest!

5 Things I really liked about Harqen:

1. One of the best management teams in the planet selling recruiting technology.  These people have actually recruited and know the pain recruiters feel, which shows up in the products they’ve created. They listen to you, and even if you don’t end up working with them, they’ll give you great advice on what you should be doing.

2. The key to their Hot Sheet product is the Harqen team putting some great marketing touches and creating a campaign when reaching out to your internal database. This isn’t just a mass email campaign, this is a recruitment marketing campaign to re-engage one of the most valuable resources you have in your shop.

3. You only send the people you want Harqen to go after with Hot Sheet, so it’s not some spammy program killing your database. You use as much, or as little as you want.  You can also shut it off at any point. Since you only pay for those that respond, this is one of the economical pieces of recruiting technology on the market.

 4. Harqen’s VoiceAdvantage digital interview product is one of the more flexible interview tools on the market. Video, audio, screen, live, etc. But you can also use for performance management, onboarding, etc. Harqen’s team is smart enough to show you how to fully integrate and utilize the tech for other things than just interviewing.

5.  I can’t say it enough, when you work with Harqen, you aren’t just buying recruitment technology, you’re buying Recruitment Consulting at no additional cost. Others will tell you they do this, but it’s only to make the sale. Harqen does this, at certain points, to talk you out of the sale, so they don’t have to work with bad companies that won’t utilize their products in a way they actually work! This is a rarity in the industry.

Check them out. The Hot Sheet is something that almost any shop should be using. It’s something my own shop will begin using soon, and I’ll update everyone on how it is working.  It’s just too good of an idea not to do, and a very inexpensive cost.

It seems like lately I’ve had the chance to review some really big, really dynamic HR Tech enterprise level tools.  I’m excited today to get back to a tool that everyone can use, especially those small and medium size HR and Talent shops.  On T3 this week I’m reviewing the automated phone screening tool Talkpush.

Talkpush is just what it says it is.  The solution automates your normal phone screens.  We don’t talk about phone screens as much any more, because in HR Tech everything has gone digital with the explosion of video and video screening tools (which I love). The reality is, though, many employers just don’t need, or want, a video screening solution.  Talkpush fills the need for a phone screening tool quite well.

95% of candidates never get ‘heard’ by a potential employer.  A recruiter spends only 7% of their time, on an average week, with candidates they’ll actually hire. When candidates are interviewed about their experience with an employer it comes up constantly that they don’t feel like they ever got a fair chance to be heard. A tool like Talkpush allows the candidate to have a voice, and recruiters to more efficiently spend their time.

The system is super easy to use and you can have the system up and running for your candidates in the matter of minutes.  No need to get IT involved, just signup and start using it.  All the screens are saved into separate audio files that you can attach to a candidate in almost any applicant tracking system. These same files can easily be shared with a hiring manager, who can hear first hand how candidates respond to your own questions.

5 Things I really liked about Talkpush:

1. It’s super easy to use.  We get caught up so often on wanting purchase and use overly sophisticated systems, and then don’t use them for that same reason. Talkpush can be implemented and used even by people who could never figure out how to set their VCR clocks, or still have a VCR!

2. Inexpensive. Free trial to start with no obligation, $1 per interview and around $300 per month for unlimited interviews.  You can’t beat this cost as a screening tool.  It costs more than $1 to have a recruiter dial the phone and leave a message!

3. Great for volume hiring.  Send out mass invitations to screen hundreds of people all at the same time. I’ve had to open new locations for employers and it can be a major headache when everyone is applying all at once.

4. Audio files are searchable.  Technology is an amazing thing.  Someone says they have experience in robotic programming as part of their answer to a screening question. Months later you need someone with robotic programming skills. Talkpush has the capability of you searching all of your screens for key words, and potentially finding talent you had no idea existed.

5. Questions are in your voice, your language.  You record the screening questions that will be asked, and they can be different for every single job you have, if you want.

Talkpush has a really smart dashboard as well, that tracks all of your responses, allows you to push those responses to managers along with LinkedIn Profiles, photo of the candidate (if you wish), resume, etc.  I think some people will look at this review and think this is a ‘low-tech’ as compared to the digital platforms that are on the market.  I look at it as a different hi-tech solution for organizations that don’t need or want a video solution, but still have a great need to screen candidates.

The fact is, many people are still uncomfortable with video.  Probably not your younger candidates, but once you get above mid 30’s you’re dealing with people who didn’t grow up on video, and might just might be much more comfortable doing a screen via the phone.  Check them out, I really believe Talkpush fills a market need for so many companies!

T3 – Jibe #HRTech

This week on T3 I reviewed the mobile recruiting and analytics solution Jibe.   The one thing everyone knows in talent acquisition in 2015 is that candidates no longer just apply via their desktop computer.  Candidates now apply to your jobs using a many different devices, smartphones, tablets, ultrabooks, etc.  Organizations can no longer ignore mobile as being one of their largest potential candidate drivers.  This is Jibe’s sweet spot!

Jibe is mobile native. This means they weren’t first a desktop software that developers made fit to the small screen.  Jibe developed their solution specifically for the small screen.  Jibe dramatically improves the candidate experience to candidates on your mobile experience.  Jibe works with your current ATS to give candidates a best in class apply process via mobile.

Statistics show that anywhere from 50-80% of candidates will begin their job search process with you via mobile, but only 10-15% will actually complete that process via mobile. That’s a huge miss. You are forcing those candidates to another platform to finish, and when you do that most drop off.

Jibe also has a great recruiting analytics backend called Jibe Insights.  Jibe basically takes your ATS data and fuses it with their apply data and can show you where in your process you’re falling down.  The analytics behind source performance, and how Jibe can segment this down, is one of the best I’ve seen.   Jibe also has a CRM module that has exceptional application for field and campus recruiting with one click mobile connect onsite at career fairs and other offsite locations.

5 Things I Really Like About Jibe:

1. Jibe doesn’t do what most of your ATS vendors will do and basically make your site a mini-site for mobile. It gives your candidates an industry leading mobile online experience, they believe is all you.  From an employment branding perspective this is huge. You might not actually be the most technology advanced HR shop, but Jibe allows you to hide that fact!

2. Most ATS systems have analytics but they are really weak on the apply process side, which ends up being where most of your TA budget is spent. Jibe connects your ATS data with the apply data and specifically shows you what is giving you the best ROI and what isn’t.

3. Recruiting is a process, and it’s meant to be improved. Jibe uses supply chain type process models to help you improve your processes. Most corporate TA folks don’t think in the supply chain type mode, so it truly helps make you better at getting candidates into your pipeline.

4. Jibe’s Candidate Connect CRM has great application for field and campus recruiting.  This process was just so easy, I was amazed. I can’t tell you how many hours I’ve spend on campus, only to go back and spend more hours trying to get those candidates into our system, or having most fall off when they don’t complete the process. One click and their in, right now, on campus, no waiting. That’s cool!

5. Jibe started on the social recruiting side as well, back when we just called it social media. Their ‘Get Referred’ product uses your employees professional networks to increase your referrals, and put your employee referral program on steroids.

If you take anything away from this review, it better be mobile is important.  Look around you, everyone is using a device, and it’s usually not a desktop computer.  We as Talent Acquisition pros need to embrace mobile and make sure candidates can find us and apply, easily via these channels. If you don’t, you’re going to be left behind.
