4 Tips for Hiring Candidates Who Have True Grit!

In our ever constant struggle to find the secret sauce of finding the best talent, many organizations are looking to hire candidates who have grit. What the heck is grit? Candidates who have grit tend to have better resolve, tenacity, and endurance.

Ultimately, executives are looking for employees who will get after it and get stuff done. Employees who aren’t waiting around to be told what to do, but those who will find out what it is we should be doing and go make it happen. Grit.

It seems so easy until you sit down in front of a candidate and try and figure out if the person actually has grit or not! You take a look at that guy from 127 Hours, the one who cut his own arm off to save his . That’s easy, he has grit! Susy, the gal sitting across from you, who went to a great state school, and worked at a Fortune 500 company for five years, it’s hard to tell if she has grit or not!

I haven’t found a grit test on the market, so we get back to being really good at questioning and interviewing to raise our odds we’ll make the right choices of those with grit over those who tell us they have grit but really don’t!

When questioning candidates about their grit, focus on these four things:

  1. Passion. People with grit are passionate about something. I always feel that if someone has passion it’s way easier to get them to be passionate about my business and my industry. If they don’t have true passion about anything, it’s hard to get them passionate about my organization.
  1. Doer. When they tell you what they’re passionate about, are they backing it up by actually doing something with it? I can’t tell you how many times I’ll ask someone what their passion is and then ask them how they’re pursuing their passion and they’ve done nothing!
  1. What matters to them. Different from passion in that you need to find out what matters to these people in a work setting. Candidates with grit will answer this precisely and quickly. Others will search for an answer and feel you out for what you’re looking for. I want a workplace that allows me to… the rest doesn’t matter, they know, many have no idea.
  1. Hope. To have grit, to be able to keep going when the going gets tough, you must have hope that things will work out. The glass might be half full or half empty, it doesn’t matter, because if I have a glass, I’ll find something to put in it!

I’ve said this often, but I believe individuals can acquire grit by going through bad work situations. We tend to want to hire perfect unscarred candidates from the best brands who haven’t had to show if they have grit or not.

I love those candidates with battle wounds and scars from companies that were falling apart, but didn’t. I know those people had to have grit to make it out alive!  I want those employees by my side when we go to battle.

Are Happy Employees The Answer? #WorkHuman

WorkHuman is this week and it’s one of the new transformative conferences on the landscape within the HR industry. The next generation of user conference (WorkHuman is sponsored by GloboForce) which is how do you engage an audience with awesome content and engage your brand without constantly shoving a sales pitch down your throat! WorkHuman has it figured out!

One of the best sessions had to be from happiness researcher Shawn Achor. The former Harvard researcher laid out a compelling argument on why organizations at all levels should be focusing on helping their employees be more happy. He had great examples from organizations that have focused on his research (see video below) that have gotten great results on higher productivity, higher retention and creating an environment that is more human to work in!

The whole conversation got me thinking of the chicken or egg scenario. What comes first an employee who is happy, or a happy employee?  Can you really make an unhappy person happy?

We all have that co-worker that never seems happy. They’re Eyore! Nothing ever goes right for them, nothing will ever be good, they always see the worst in every situation. I believe if you went backwards in their career with your organization, and you could see their interview, you would immediately pick up on the fact this was their core personality!

It makes sense to think that chronically unhappy people are going to be hard to make happy, thus, will probably be less effective as an employee. If as the research shows that happy people are more productive than unhappy people, or less happy people.

All skills being relatively the same, I would bet my career on the fact that if you then only focused on hiring the most happy people, you would have the same results that Shawn speaks of, without all on the ongoing programs.

Happy people, tend to be happy people almost always. It’s their natural zen. It’s where they like to live. Their natural state is to be happy. So, I would theorize that hiring those happy people would have a lasting positive impact to your organization.

Now we just need a great pre-hire assessment that measures someone’s natural level of happiness. I would think Shawn probably has the actual validated questions we could use. It would be nice if he just handed those over and let us started doing this!

A while back I interviewed a lady that would make a great recruiter. She was high energy, great on the phone, could source and an HR degree.  She applied for the job we had open for a recruiter and 100% positive she would have accepted the position if I would have offered it. I didn’t. 

She wasn’t a ‘fit’.  The job she truly wanted, her ‘dream’ job, was in straight HR, not recruiting.  She was willing to recruit – she really didn’t want to recruit.  We walked away from a terrific candidate.

Poor job fit is the #1 reason most people fail at a job.

Organizations spend so much time and resources ensuring they’re hiring the right skills, but most totally fail when it comes to organization and job fit.  Don’t get me wrong, it’s not easy to determine organizational fit.  Sure you can design an assessment, do peer interviewing, etc. But it always seems like a moving target, and it is.  Job fit also has multiple components:

1. The job you have open.

2. The company culture.

3. The job the candidate actually wants to do.

4. The job the candidate is willing to do and how good of an actor they are to prove to you that is the real job they want.

5. Your inability to see your perception of the candidate and their perception of themselves doesn’t align.

How many of you have ‘Poor Job Fit’ as a reason for termination on your exit interview form?

My guess is almost none.  Most managers and HR pros will list things like: performance, personality conflict, attitude, low skill set, personal reasons, schedule, etc.  We don’t want to use something like “Poor Job Fit” because what that says is “We suck at our jobs!”

The reality is – probably 75% of your terminations are because of poor job fit.  You hired someone with the skills you wanted, but the job you have doesn’t use or need most of those skills.  The job you have doesn’t meet the expectation you sold to the candidate.  The job you have isn’t really the job the person wants.

Most organizations would be farther off to hire by fit, than by skills. True statement.  HR pros hate to hear that – because it discounts a lot of what we do.  Job fit is the key to retention – not skills.  Find someone who wants to be a recruiter – and they probably

In almost every occupation where you don’t need professional certifications (doctor, lawyer, CPA, etc.) this holds true.  I know a great Accountant who never went to accounting school – better than anyone I’ve met you graduated from accounting school.  Some of the best teachers – never went to college to become a teacher – but they love teaching.

Do one thing for me the next time you interview a candidate for a job – ask them this one question:

“If you could have any job, in any location, what job would you select?  Why?” 

Their answer doesn’t have to be the job they’re interviewing for to be the ‘right’ answer.  Their answer should be in line with what you’re asking them to do – or you’re going to have a bad fit – and either you will eventually be terminating them, or they will eventually be resigning.

The Big Reference Check Scam!

I remember when I started my first job in Talent Acquisition and HR, I totally believed checking references was going to lead me to better, higher quality hires. My HR university program practically drilled into me the belief that “past performance predicts future performance.”

For all I knew those words were delivered on tablets from Moses himself!

After all, what better way is there to predict a candidate’s future success than to speak with individuals who knew this person the best?

And it’s not just anybody: It’s former managers or colleagues who have previously worked with this person – directly or indirectly – and have a deep understanding of how they have performed, and now telling me how they will perform in the future.

About 13 seconds into my HR career I started questioning this wisdom. Call me an HR atheist if you must, but something wasn’t adding up to me.

It was probably around the hundredth reference check when I started wondering either I was the best recruiter of all time and only find rock stars (which was mostly true) or this reference check thing is one giant scam!

Everyone knows the set up: The candidate wants the job, so they want to make sure they provide good references. The candidate provides three references that will tell HR the candidate walks on water. HR accepts them and actually goes through the process of calling these three perfect references.

When I find out that an organization still does reference checks, I love to ask this one question: When was the last time you didn’t hire someone based on their reference check?

Most organizations can’t come up with one example of this happening. We hire based on references 100% of the time.

Does that sound like a good system? Now, I’m asking you, when was the last time your organization didn’t hire a candidate based on their references?

If you can’t find an answer, or the answer is ‘never’, you need to stop checking references because it’s a big fat waste of time and resources! There’s no “HR law” that says you have to check references. Just stop it. It won’t change any of your hiring decisions.

New ways of checking references that checkout

So, how should you do reference checks? Here are three ideas:

1. Source your own references

Stop accepting references candidates give you. Instead, during the interview ask for names of their direct supervisors at every position they’ve had. Then call into those companies and talk to those people. Even with HR telling everyone “we don’t give out references,” I’ve found you can engage in some meaningful conversations off the record.

2. Automate the process

New reference checking technology asks questions in a way that doesn’t lead the reference to believe they are giving the person a ‘bad’ reference, but just honestly telling what the person’s work preferences are. The information gathered will then tell you if the candidate is a good fit for your organization or a bad fit — but the reference has no idea.

3. Use fact checking software

Google, Facebook, LinkedIn, etc. have made it so candidates who lie can get caught. There is technology being developed that allows organizations to fact-check a person’s background and verify if they are actually who they tell you they are. Estimates show that 53% of people lie on their resume. Technology makes it easy to find out who is.

Great Talent Acquisition and HR pros need to start questioning a process that is designed to push through 99.9% of hires. Catching less than .1% of hires isn’t better quality. It’s just flat out lazy.

Start thinking about what you can do to source better quality hires and your organization might just think you can walk on water.

Job Seekers You’re Only Judged on These Two Criteria

If you’re out looking for a job it usually feels like you’re being judged on every little thing you do, have done or potentially will do in the future. Interestingly enough, a Harvard professor discovered you’re actually only judged on two things:

“People size you up in seconds, but what exactly are they evaluating?

Harvard Business School professor Amy Cuddy has been studying first impressions alongside fellow psychologists Susan Fiske and Peter Glick for more than 15 years, and has discovered patterns in these interactions.

In her new book, “Presence,” Cuddy says people quickly answer two questions when they first meet you:

 – Can I trust this person?

 – Can I respect this person?

Psychologists refer to these dimensions as warmth and competence respectively, and ideally you want to be perceived as having both.

Interestingly, Cuddy says that most people, especially in a professional context, believe that competence is the more important factor. After all, they want to prove that they are smart and talented enough to handle your business.”

Trust and Respect.

I’ll add this is probably the two things you’re being judged immediately following the judging that gets done on your overall appearance, which is almost instantaneous! Let’s face it, we like to hire pretty people.

Once you open your mouth, you’re being judged on how well can I trust what this person is telling me, and can I respect their background, work ethic, where they came from, etc.  Most of this is based on the person doing the judging, not you.  I know, that sucks.

How do you help yourself?

1. Try and mirror the energy of the person who is interviewing you. If you come in all calm and cool, and the person who is interviewing is really upbeat and high energy, they’ll immediately question you as a fit.

2. Do research on who you’ll be interviewing with and try and get some sense of their background and story. Try and make some connections as fast as possible in the interview. This will help build trust and respect with this person. In today’s world, it’s not that hard to find out stuff on an individual. If HR sets up your interview, just politely ask who you will be interviewing with (the name).

3. Be interesting. Have a good story to tell, one that most people will find funny or interesting. Not too long. A good icebreaker to set off the interview on a great tone.

I tell people all the time. An interview isn’t a test, it’s just a conversation with some people you don’t know. We have these all the time. Sometimes you end up liking the people, sometimes you don’t. If you don’t like the people you’re interviewing with, there’s a good chance you won’t like the job!

The Best Talent Expects Tougher Interviews

I was reminded this week about the importance of tough interviews and their importance!

My friend has been interviewing at a number of good companies for high-level jobs. He’s going to be a great hire for someone, he’s a top notch talent. Great resume, experience, education and personality. He’s a five-tool player, A level talent!

He was debriefing me on some of his interviews and one thing struck me as soon as he said it. He was talking about one interview in particular and why he was interested in the company. Basically, he was interested in the company because they gave him the most challenging interview!

It was his determination that if a company was going to be that challenging in an interview, it was a place he would like to work. It was the toughest interview he has been on, and as a top talent, it seemed they were doing more to ensure they were only hiring top talent, and that made him feel like it was the right place for him!

A few things about this interview:

1. It was a long interview.

2. They didn’t force him to interview with 15 people over 8 stages.

3. They asked tough, challenging questions, they only someone who really knew their stuff, and worked at that level, would be able to answer!

The problem with saying tough interviews are better is too many HR Pros believe ‘more’ interviewing, is tough interviewing. More doesn’t equal tough, it equals more. There is a huge difference!

Tough, difficult interviews are ones where the questions asked would challenge the knowledge and skill of the person asked. Many times we end up not asking anything challenging in interviews because are spending all of our time just ‘talking’ the candidate into the job. In this instance we end up hiring the person who had the best interaction with us, maybe not the best candidate.

Top talent likes to be challenged. It’s the reason they’re top talent! If you don’t challenge them, most will not accept your offer, because they won’t view your organization as a great fit.

So, how do you challenge top talent and recruit top talent at the same time?

It’s your recruiters job to recruit and close. It’s the hiring managers job to challenge the heck out of the talent you put in front of them, then tell you which is the best. Part of the recruiters job is to ‘warn’ the candidates, that they will be challenged in this interview like none they ever have been a part of. This alone will help weed out those who aren’t up for the challenge!

Top talent wants you to want them, but they also want to know they’re going to a great organization that will challenge them and make them better!

Sustainable Talent Acquisition

Here’s what I know.  A sustainable talent acquisition process can’t happen if it’s human run. A manual, human run talent acquisition process eventually falls apart.

Think about your employee referral program.

It was an awesome program when you launched it last month, last year, etc.  Now it’s dead in the water. Why?  Because it’s almost impossible for you, and your team, to keep it going on your own.  Other things become a higher priority, things move fast, eventually, even the best programs get pushed to the side, or forgotten about completely.

I’m not just talking about employee referrals. Every part of your TA process is exactly the same.  Sourcing, assessments, background checks, onboarding, exit interviews, etc.

To make talent acquisition sustainable, you need to integrate technology, it can be human driven.  TA technology allows you to automatically sustain these efforts simultaneously without you actually having to do anything.  Technology can reach out and source and attract. Technology can screen and assess. Technology can drive employee referrals 24/7/365, without you ever touching it. Technology can interview.

Basically, technology allows you to sustain and ongoing recruitment effort without you ever taking your foot off the gas.  The best of us fail at this. We have the best intentions, design the best programs, then life happens and things fall through the cracks. We then come to a point, where we do it all over again.  This is where and why most talent acquisition processes and functions fail, because they are just not sustainable.

Everything is going great, then Mandy leaves for a new job, Sue goes on maternity leave, and Tim who used to be great, has now lost his mojo, and we can’t seem to do anything right. Humans screw up your process! We need them, because humans also make hires, but boy can they make it difficult sometimes!

How can you make your talent acquisition sustainable for years in your organization?  Utilize your technology to it’s fullest. Add technology to the parts that give you the biggest headaches. Then, utilize your humans to build relationships with candidates and hiring managers. Let the tech run the process, let the humans run the people.

5 Signs You Shouldn’t Make That Offer

If I have learned anything at all in my HR/Recruiting career it’s that everyone has an opinion on what makes a good hire. If you ask 100 people to give you one thing they focus on when deciding between candidates, you’ll get 100 different answers!

I’ve got some of my own. They might be slightly different than yours, but I know mine work!  So, if you want to make some better selections, take note my young Padawans:

1. Crinkled up money. Male or female if you pull money out of your pocket or purse and it’s crinkled up, you’ll be a bad hire!  There is something fundamentally wrong with people who can’t keep their cash straight. The challenge you have is how do you get a candidate to show you this? Ask to copy their driver’s license, or something like that!

2. Males with more selfies on their Instagram, than all other photos. I don’t even have to explain this.

3. Slow walkers.  If you don’t have some pep in your step, at least for the interview, you’re going to be drag as an employee.

4. My Last Employer was so Awesome! Yeah, that’s great, we aren’t them. Let’s put a little focus back to what we got going on right here, sparky. Putting too much emphasis on a job you love during the interview is annoying. We get it. It was a good gig. You f’d it up and can’t let go. Now we’ll have to listen about it for the next nine months until we fire you.

5. Complaining or being Rude to waitstaff.  I like taking candidates to lunch or dinner, just to see how they treat other people. I want servant leaders, not assholes, working for me. The meal interview is a great selection tool to weed out bad people.

Positivity: The New Red Flag in Hiring

I’m trained as an HR pro to pick up on ‘red flags’ in interviewing, in employee behavior, potential turnover risks, etc. Sometimes those red flags are really obvious.  I tease my staff all the time, but missing time on Mondays and Fridays, unexcused time, is a red flag.  It says something about how you feel about work, that you want to extend your weekend. It’s subtle, but in my experience it doesn’t play out well.

My new red flag is Positivity.

First, I’ll admit to you that I’m a mostly positive person.  My normal gauge is set to “things will probably work out in the end”.  I try to be realistic, without thinking the sky is going to fall when something doesn’t go my way.  Life has been pretty good to me. My glass is over half full, and when it’s not, I believe I can find a way to fill it up.

What I don’t buy is the people who are so positive they seem to be telling themselves they’re positive.  I tend to believe if you’re positive, you don’t need to say you outlook is positive, people will hear it and see it in your daily interactions.  Those are the people you get drawn to. They are truly positive people who enjoy the life they’ve created for themselves.

There is another kind of positive person.  This is the person who needs to keep reminding themselves and anyone around them they’re positive. This positive scares me. This positive is a red flag for me.  This type of positive makes me believe you are actually fairly negative, but trying to turn yourself into positive.

Now, I don’t necessarily think that’s bad, someone wanting to change from negative to positive.  I applaud the effort. I also know that most people are hardwired to lean one way.  It’s your personality, and that’s really hard to change long term.

My friend, Kris Dunn, loves to ask applicants about what work experience in their life they enjoyed the most, and which one did they dislike the most. Each tell you something about the person.  A truly positive person will have a hard time finding a place they truly disliked, but they’ll speak a ton about what they really liked. A truly negative person will do the opposite. They’ll go on and on about what they dislike, but move on quickly with their answer about what they like.

Basically, you can fake positivity, and it’s common amongst candidates.  The problem is, you can’t fake it for long, and even if they can fake it, fake positivity can get down right annoying!

I think it’s important to remember that opposite of Positive Thinking isn’t Negative Thinking. It’s Possible Thinking. I want to hire people who are realistic about what is possible. Blind positivity doesn’t last and usually leads to a big fall.  I don’t need the drama in my work environment. Who would have ever thought that positivity would be a hiring red flag!
