Job Seekers You’re Only Judged on These Two Criteria

If you’re out looking for a job it usually feels like you’re being judged on every little thing you do, have done or potentially will do in the future. Interestingly enough, a Harvard professor discovered you’re actually only judged on two things:

“People size you up in seconds, but what exactly are they evaluating?

Harvard Business School professor Amy Cuddy has been studying first impressions alongside fellow psychologists Susan Fiske and Peter Glick for more than 15 years, and has discovered patterns in these interactions.

In her new book, “Presence,” Cuddy says people quickly answer two questions when they first meet you:

 – Can I trust this person?

 – Can I respect this person?

Psychologists refer to these dimensions as warmth and competence respectively, and ideally you want to be perceived as having both.

Interestingly, Cuddy says that most people, especially in a professional context, believe that competence is the more important factor. After all, they want to prove that they are smart and talented enough to handle your business.”

Trust and Respect.

I’ll add this is probably the two things you’re being judged immediately following the judging that gets done on your overall appearance, which is almost instantaneous! Let’s face it, we like to hire pretty people.

Once you open your mouth, you’re being judged on how well can I trust what this person is telling me, and can I respect their background, work ethic, where they came from, etc.  Most of this is based on the person doing the judging, not you.  I know, that sucks.

How do you help yourself?

1. Try and mirror the energy of the person who is interviewing you. If you come in all calm and cool, and the person who is interviewing is really upbeat and high energy, they’ll immediately question you as a fit.

2. Do research on who you’ll be interviewing with and try and get some sense of their background and story. Try and make some connections as fast as possible in the interview. This will help build trust and respect with this person. In today’s world, it’s not that hard to find out stuff on an individual. If HR sets up your interview, just politely ask who you will be interviewing with (the name).

3. Be interesting. Have a good story to tell, one that most people will find funny or interesting. Not too long. A good icebreaker to set off the interview on a great tone.

I tell people all the time. An interview isn’t a test, it’s just a conversation with some people you don’t know. We have these all the time. Sometimes you end up liking the people, sometimes you don’t. If you don’t like the people you’re interviewing with, there’s a good chance you won’t like the job!

Hero Ball: Coming to an office near you!

If you played ‘ball’ sports, you know the concept of Hero Ball. It’s exactly what it sounds like.  One guy or gal trying to be the hero of the team and doing too much, or not playing within the team concept. They want to be the hero! The hero doesn’t pass. The hero takes the big shot. The hero tries to win the game all by themselves.

Hero Ball is permeating almost every part of our worlds.  You just can’t be friends with a group anymore, because one friend is trying to be ‘hero friend’. You can’t be a normal member of your church because someone is trying to be ‘hero practitioner’. And, yes, we are all seeing this at our workplaces!

Don’t blame the millennials. Heroes come in all ages, shapes, sizes and creeds!

I’m going to blame our celebrity culture in America.

You can no longer just be a good standing member of society.  You know have to be a rock star! It’s not good enough to have your kids participate in sports, they have to participate on the best team.  You can’t just run for your health, you to run marathons! You can’t just show up every day and give a solid 9 to 5 to your company, you have to be willing to give up your life for your company. Or, you just don’t really care, do you?

How do you know you’re in a Hero Ball death spiral?

First, take a look at how you define success. If you define success as everyone needs to meet the same as your top performers, you’re going down a hero ball path. The definition of success isn’t defined by who does it best. Those are your top performers. You need to define what is successful, by what is expected of someone to be above average. You’re facing an uphill battle, and a ton of turnover, if you’re defining success by how your top performers do!

Second, are you rewarding individual outcomes more than you’re rewarding organizational outcomes, in the long run? I’m all for rewarding individual effort, in fact, it’s one of my favorites. Ultimately, though, you have to know that those individual efforts combined, are leading you to a greater organizational outcome. Otherwise, you risk the individual effort, working counterintuitive to the greater good.

Lastly,  to your employees seemed overly concerned about their personal outcomes and position, even in the face of organizational success?  We hear so much about how great top performers are for your organization. Which is mostly true. Top performers do a lot. But, they don’t do everything. As the saying goes, the world needs ditch digger too! In organizations, we need employees who aren’t all top players, that are willing to fill a much-needed role, which is usually not a Hero!

Hero ball is really fun…for one person.  Unfortunately, we are living in a society that seems to love the idea of hero ball.  No one wants to be part of the team, they want to be ‘the’ team.  No one wants to set up another employee for success, they want the success themselves. The organizations that will prosper in the next decade will not be those with the top performers. It will be the organizations that figure out how to have top performing teams.

Should Job Hopping Be Encouraged?

Am I old school?

No, really? Please let me know in the comments because this recent article from Fast Company makes no sense to me! Check this out:

“JOB HOPPERS ARE BELIEVED TO HAVE A HIGHER LEARNING CURVE, BE HIGHER PERFORMERS, AND EVEN TO BE MORE LOYAL…In terms of managing your own career, if you don’t change jobs every three years, you don’t develop the skills of getting a job quickly, so then you don’t have any career stability,” (Penelope) Trunk tells Fast Company. “You’re just completely dependent on the place that you work as if it’s 1950, and you’re going to get a gold watch at the end of a 50-year term at your company.”

Really? I’m not sure Talent Acquisition leaders, across the world, share Penelope’s philosophy on job hopping!

I don’t buy any of this.

In the minds of hiring managers, Job Hoppers are Job Hoppers for a reason. Which basically comes down to you weren’t good enough to stick with any one company you were with. Sure some of that hopping might be they were in a bad company who didn’t treat them like they should have been treated. At which point, a normal person, would learn from this bad fit and choice of employer, and make a better one.

I even job hopped a little in the early part of my career. I was chasing an executive title. In hindsight, it was the dumbest thing I ever did!

This is bad advice, plain and simple.

Don’t job hop. For every person that it helps, it will hurt ten others. Hiring managers still hate to see job hopping on a resume, and they’ll question what is wrong with you if your resume looks like you job hop.

Even in the tech sector, which I work in every day, hiring managers hate to see IT pros that have ten jobs in ten years. They’ll still hire you now, because the need is so great, but eventually the economy of the IT market, supply and demand, will catch up. At that point, your job hopping resume will not be desired.

So, how do you fix this, if you’re currently in this job hopper cycle?

I recommend to job seekers that they bundle many of their ‘projects’ into one consulting job, to make it, at least, appear to be under one umbrella of an employer. We see many IT pros doing this now as contingent workers and incorporating themselves. Work several projects at different companies, but all managed under one brand. It’s not perfect, but it looks a little better.

Job hopping should never be encouraged. Making a change because your career is stagnant is something completely different. Most careers don’t get stagnant in 2-3 years!

The Best Talent Expects Tougher Interviews

I was reminded this week about the importance of tough interviews and their importance!

My friend has been interviewing at a number of good companies for high-level jobs. He’s going to be a great hire for someone, he’s a top notch talent. Great resume, experience, education and personality. He’s a five-tool player, A level talent!

He was debriefing me on some of his interviews and one thing struck me as soon as he said it. He was talking about one interview in particular and why he was interested in the company. Basically, he was interested in the company because they gave him the most challenging interview!

It was his determination that if a company was going to be that challenging in an interview, it was a place he would like to work. It was the toughest interview he has been on, and as a top talent, it seemed they were doing more to ensure they were only hiring top talent, and that made him feel like it was the right place for him!

A few things about this interview:

1. It was a long interview.

2. They didn’t force him to interview with 15 people over 8 stages.

3. They asked tough, challenging questions, they only someone who really knew their stuff, and worked at that level, would be able to answer!

The problem with saying tough interviews are better is too many HR Pros believe ‘more’ interviewing, is tough interviewing. More doesn’t equal tough, it equals more. There is a huge difference!

Tough, difficult interviews are ones where the questions asked would challenge the knowledge and skill of the person asked. Many times we end up not asking anything challenging in interviews because are spending all of our time just ‘talking’ the candidate into the job. In this instance we end up hiring the person who had the best interaction with us, maybe not the best candidate.

Top talent likes to be challenged. It’s the reason they’re top talent! If you don’t challenge them, most will not accept your offer, because they won’t view your organization as a great fit.

So, how do you challenge top talent and recruit top talent at the same time?

It’s your recruiters job to recruit and close. It’s the hiring managers job to challenge the heck out of the talent you put in front of them, then tell you which is the best. Part of the recruiters job is to ‘warn’ the candidates, that they will be challenged in this interview like none they ever have been a part of. This alone will help weed out those who aren’t up for the challenge!

Top talent wants you to want them, but they also want to know they’re going to a great organization that will challenge them and make them better!

How To Fall In Love With Your Job. Just. Do. This.

A psychologist, Arthur Aron, came up with a way to get to strangers to fall in love with each other.  His research is fascinatingly simple!  It basically comes down to having the two people sit down facing each other, then methodically going through and asking and answering a set of 36 increasingly more intense personal questions.  This experience gets the individuals to understand each other a highly personal level.

Here are some of the questions:

They start somewhat easy:

4. What would constitute a “perfect” day for you?

5. When did you last sing to yourself? To someone else?

9. For what in your life do you feel most grateful?

begin to increase in intensity:

17. What is your most treasured memory?

18. What is your most terrible memory?

19. If you knew that in one year you would die suddenly, would you change anything about the way you are now living? Why?

and continue down an emotional path:

30. When did you last cry in front of another person? By yourself?

33. If you were to die this evening with no opportunity to communicate with anyone, what would you most regret not having told someone? Why haven’t you told them yet?

36. Share a personal problem and ask your partner’s advice on how he or she might handle it. Also, ask your partner to reflect back to you how you seem to be feeling about the problem you have chosen.

The science behind this study, is if you can honestly answer all 36 questions with this other person, you will probably share more with this one person, and them with you, then you have ever shared with any one person in your life!

So, how do you get someone to fall in love with their job?

Modify the technique and questions between an employee and their direct supervisor. The questions don’t have to all be asked at one time. Strategically, using these questions to drive frank discussions between employee and supervisor over time will get both to truly value and understand each other.

You can imagine how some of these questions would look:

1. Tell me about the job you loved the most and why?

2. What part of this job do you love doing? Hate doing?

3. Who has had the most influence in your life, to this point, and what do they do for you on a daily, weekly, monthly basis?

Here’s the deal, though. It takes two to fall in love! Your managers/leaders have to become as vulnerable as the employee. Turns out HR has very little to do with getting employees to fall in love with their job.  Having strong, understanding relationships at work, have more impact than some silly HR program. But, HR could help develop this employee/leader process!

Crazy. Real conversations with employees. Truly getting to know them. Makes a difference. This isn’t your parents leadership model!

A Farewell Tour for an HR Pro

If you didn’t see it, one of the all-time greats of the NBA, Kobe Bryant, recently announced he was going to retire. Kobe is a personal favorite of mine, because, besides Jordan, he might be the most competitive player I’ve ever seen play.  If you played against Kobe, he hated you. If you played with Kobe, he put up with you! I love me some Black Mamba!

So, Kobe is now on his city by city farewell tour.  This happens in sports all the time for the great ones.  We got to see it last year with Yankee great Derek Jeter.  It’s always the same thing. Each city/team tries to outdo each other with giving gifts and paying tribute to the all-time great player.  Everyone plays nice. Hugs (I like that part). Gifts. Don’t guard me too close so I can make a few plays for the fans to remember me by! You know the drill!

When a HR Manager decides to retire, we never get a farewell tour.  I think we should!  Here’s what an average HR Manager Farewell Tour would look like:

Week #1 – Your benefits vendor invites you out to Applebee’s for a free lunch. Go ahead get the appetizer, the sirloin, and the strawberry lemonade! Heck, throw in a brownie bite. Yeah, in might go over your $25 limit, but this is your tour, no one is going to care you took $28, not $25!

Week #2 – Your HRMS vendor wants to drop off a little something to congratulate you. Looks like a bottle of wine!  (Pro tip: I would ask if it’s alcohol on the front side, then meet them in the parking lot!)

Week #3 – Your EAP vendor dropped off bagels from Panera, with three kinds of cream cheese! Way over $25, but you’re really sharing with the group, so you can divide that out. Pretty safe! (Pro Tip: On your farewell tour, make sure to bring in a toaster into the office, if you don’t already have one – some will always drop off bagels!)

Week #4 – CareerBuilder just wants to send you a little something to say thanks! Also, who’s taking over for you?  CB swag is always great. Pick through the box for the good stuff first, then throw the rest in the break room. It will be gone in no time! (Pro tip: if you spend a bunch with your job board vendor – like $25K+ – you can turn this into a lunch!)

Week #5 – Your ATS vendor called to wish you luck. You just happen to drop the ‘hint’ you can’t wait to go to more movies! It’s a passion of yours! You love going to the theater, but it’s so darn expensive! Theater gift card will be coming soon in the mail!

Week #6 – It’s the employee cake and ice cream social event.  You have to throw this one in, even though, you’ll be the one ordering your own cake and ice cream! It’s your party, make sure you get the cake you want, and not that cheap crap you order for all the other employees who retire!

Week #7 – Save this one for last! It’s time to call on your staffing vendor! Staffing vendors are an easy steak dinner and drinks kind of night. You do this last because you don’t want to come back to the office and look anyone in the eye after this night. Staffing folks can party, and still believe that if they get you drunk you’ll tell them all your secrets. The secret is, we don’t have any!

The bigger the organization the longer you can stretch out this tour since you probably have more vendors. It’s your tour, do with it what you will. Just remember, you earned it!

 

2015 Top Post: Resumes Objectives Sent From G*D

I’m on vacation this week, so you’re getting a best of week from The Project. These are the most read posts of 2015 to this point. Enjoy! 

This is an actual resume objective from an actual candidate’s resume that was submitted for a position at my company (HRU Technical Resources) this past week:

Objective: (As written, no corrections)
1. Move out of my apartment after 4 years of living there.
2. Buy house
3. Buy ring, find girlfriend, marry her.
4. Continue investing for retirement
5. Go to florida on vacation
6. Make documentaries
7. Do what I do best. Intovate.

Because this might possibly the best resume objective ever written, I wanted to break all seven of the objectives down:

1. Shows great forward thinking and longevity all in one simple sentence.  I want more, but I’m willing to work to get there.

2. Big goal #1 – set the foundation. Smart!

3. I’m heterosexual, just in case you were wondering.  Plus, I do things a little different.  I want to get the ring before the girl. That way I’ll know for sure the girl will like the ring that I can afford, since it will already be bought. I might even show it to her on the first date, just so we don’t run into problems later down the road.

4. Long term planning. Conservative. Can’t rely on Obama to plan for my retirement.

5. But, I like to party and have fun in the short term.

6. I also have a serious side and a creative side.  I’m the full package.

7. Do what I do best! Intovate! Not spelling. He was so proud of it, I had to look it up and make sure I wasn’t missing something! You know I’m grammatically challenged! Nope Intovate is not a word, but it sure sounds like it should be!

There is a reason that resumes are dying, and this might it.  For certain positions you need a resume, but for most you just need to fill out the application, no resume needed.  Some how, at some point in our history, everyone began to feel like they need a resume. That’s when this happens.

Career ADHD: Is Employee Tenure Still Important?

I keep getting told by folks who tend to know way more than me that employees ‘today’ don’t care about staying at a company long term. “Tim you just don’t get it, the younger workforce just wants to spend one to three years at a job than leave for something new and different.” You’re right! I don’t get it.

Payscale recently released survey data showing that the average employee tenure is sitting at 3.68 years.  Which speaks to my smart friends who love to keep replacing talent. I still don’t buy this fact as meaning people don’t want long term employment with one organization.

Here’s what I know about high tenured individuals:

1. People who stay long term with a company tend to make more money over their career.

2. People who stay long term with a company tend to reach the highest level of promotion.

3. People who tend to stay long term with a company tend to have higher career satisfaction.

I don’t have a survey on this. I have twenty years of working in the trenches of HR and witnessing this firsthand. The new CEO hire from outside the company gets all the press, but it actually rarely happens. Most companies promote from within because they have trust in the performance of a long-term, dedicated employee, over an unknown from the outside. Most organizations pick the known over the unknown.

I still believe tenure matters a great deal to the leadership of most organizations.  I believe that a younger workforce still wants to find a great company where they can build a career, but we keep telling them that is realistic in today’s world.

Career ADHD is something we’ve made up to help us explain to our executives why we can no longer retain our employees.  Retention is hard work. It has real, lasting impact to the health and well-being of a company. There are real academic studies that show the organizations with the highest tenure, outperform those organizations with lower tenure.  (herehere, and here)

Employee tenure is important and it matters a great deal to the success of your organization. If you’re telling yourself and your leadership that it doesn’t, that its just ‘kids’ today, we can’t do anything about it, you’re doing your organization a disservice. You can do something about it. Employee retention, at all levels, should be the number 1, 2 and 3 top priorities of your HR shop.

When Did Attitude Become a Skill?

I know for sure that this hasn’t always been the case.  My parents and grandparents did not see Positive Attitude as a skill.  It was something you had, or faked, while at work.  You didn’t question it, it was a given.  You either showed up with it, or you got sent home to find it!

I’m now, seriously, hearing from hiring managers who only skill they desire from a candidate is someone with a positive attitude!

No, Tim, I don’t need someone who can do the job. We can show them that part. I just need someone who actually shows up to work and seems to like being here, working, making money, helping the company, our customers and their fellow employees.

By the way, these aren’t $12 an hour jobs.  These are professional, you can make a good living, with benefits and retirement and manage people, level jobs!  Career level jobs!

Here is all anyone really has to do today to get hired by, keep and have a long successful career at most companies:

1. Show up to work, almost every day.

2. Come across to others that you actually like your job and the company you work for.

3. Don’t be an asshole to your boss, coworkers and customers.

4. Be slightly positive about what the future holds for yourself and others.

5. Don’t be creepy.

1 + 2 +3 + 4 + 5 = a great career and multiple employee awards!

Yet, most people in the world can’t even come close to meeting the expectations I’ve listed out above.  Not. Even. Close.

Positive attitude is not a skill. It’s a basic human trait that all of your employees should have.  If they don’t, please give them the gift of finding this ‘skill’ working for another employer.

Also, don’t give me some crap about having a bad day.  Everyone has bad days, weeks, months and years.  It doesn’t change the fact that you need to show up to work and put on a positive front. Look, I don’t care if its real or fake, and no one else does either! Just do it. Here’s a little secret, none of know that your faking being positive, and even if we did, we really don’t care! We like hanging around positive people, more than negative people.

Attitude is not a skill. I refuse to allow it to be!

If You’re Going To Do It, Do It Now!

I have three sons, two of which are college age-ish (one if college, one on his way).  They can do anything right now!  If they wanted, they could fill a backpack and walk the earth. No one is going to stop them, in fact, many will congratulate them for taking this leap while they’re young.

In just a few years, people won’t say that.  They’ll tell them it’s crazy and you’re going to hurt your career, etc.

I’m 45 years old.  I have a feeling that I’m getting to an age where I no longer can make a change in my career path.

Before you start commenting with things like, “Tim, age is a state of mind”, or “You can do anything you want”, or “Follow you passion”.  Stop it. I’m a grown ass man.  I like to think I’m an adult, although my wife and kids question that frequently. I have adult obligations – mortgage, college tuition, kids to raise, health insurance. I can’t just go off and polish rocks.

We all get to certain points in our life where you can no longer just go do ‘it’. Whatever ‘it’ is for you.   I feel like I’m at a point where I can’t change careers, not because I don’t think I could, but because society doesn’t look well upon 45-year-old dudes looking to change careers. Something is now wrong with me if I wanted to change careers. BTW – I don’t want to change careers, I actually think what I do is pretty cool. Or hip. Or On Fleek. Or whatever the kids are saying.

If I decided to go back and become a nurse, right now, at 45 years old, with all of my responsibilities. People would say something is wrong with me. You know what? I would think there was something wrong with me.

My question is more around what is ‘that’ time when if you’re going to do it, you better do it now?

For traveling the world: I think it’s 18-22 yrs old, or after 60.

For completely changing careers: I think you have to do it around 30-35 years old. Later, and you just look like your reaching. (I think most people won’t agree with this, but it comes from my recruiting background and how hiring managers look at older candidates who have made this move)

For having kids: this one has changed a bit, but before 40 seems safe. Otherwise, you’re just tempting science to give you problems. One caveat, if you’re adopting, I’ll push out this age because those kids just need someone who will love them.

For completely your high school or college education: I’m really open on this one – I would say anytime before death! I’m a huge advocate of lifelong learning!

For having grandkids: After 45 years old for sure. If you have grandkids prior to becoming 45, you did something wrong as a parent.

For getting your nose pierced: 17-28 years old. Yeah, I’m looking at you 37-year-old mom with the kid with a mohawk not wearing his seatbelt in the back of your Ford Mustang.
