You’re Banned From Changing My Mind…at Work!

Did you see Facebook’s internal announcement to their employees about banning an employee’s ability to change the mind of a co-worker about Politics and Religion? I think I need to use these for my family get togethers!

An internal memo was leaked (God Bless internal memo links) from Facebook’s Chief Technology Officer on some new workplace rules that Facebook is putting into effect immediately on all communication channels, and they are:

  1. Don’t insult, bully, or antagonize others
  2. Don’t try to change someone’s politics or religion
  3. Don’t break our rules about harassing speech and expression

Sorry workplace trolls at Facebook, your Employee Experience just took a major blow! (BTW “Workplace Trolls” is a great podcast name)

As you can imagine I have a few thoughts on this!

My actual first reaction to this had nothing to do with “the rules”, but had everything to do with who was communicating this message! Why is this coming from the CTO and not the CEO or CHRO? Definitely different than most organizations.

This tells me one of two things: 1. The CTO made these up on his own; and/or 2. Facebook’s leadership team wanted to make this seem like it wasn’t that big of a deal, so let’s not have it come from the CEO or CHRO, which normally would handle formal employee communications like this.

This is a bit of an employee experience course correction that I think we’ll start seeing in many organizations over the next couple of years with a softer economy. In an ultra-low unemployment economy the inmates run the asylum.

As we back to a bit of normal unemployment environment, employers will focus less on becoming a playground you get paid to attend, and more of a ‘back to work’ mentality. You shouldn’t have time to berate Billy all day because he worships Pokemon. Get your a$$ back to work!

Over the past couple of years with #MeToo and Trump, our workplaces have become littered with landmines of employee strife. We want and value inclusion, and at the same time this increases the communication issues and the need for rules like Facebook are instituting.

What’s the most luxurious benefit you can offer an employee in 2019?

I read a bunch of article about what’s the next greatest benefit to offer employees. I read one the other day that tried to make it seem like now offering food at work is normal, like everyone is giving away breakfast and lunches, like you give away health insurance.

It’s the one thing I hate about reading mainstream media HR articles. Apparently, the only employers in America are located in the 50 square miles around Silicon Valley. Do you really think I believe that the majority of companies in America are giving away free food to their employees?

Come on, that’s not happening!

If you are lucky enough to work for a place that feeds you, great you won the job lottery, enjoy it! If they offer you Kombucha as well, then I’m just sorry for you, because that means they hate you.

What’s the #1 luxury benefit to offer in 2019?

It’s Time.

Time is the one thing every single one of us needs more of. For many it doesn’t even have to be paid time off! Just allow me some time to do some of the stuff that impacting my life, so I can better focus on work when I’m at work.

But of course Paid Time is always appreciated.

I know some employers have gone to unlimited paid time off and studies have shown that when organizations go to this their overall use of paid time off actually goes down. This is a sad commentary on our society.

I know a lot of HR friends of mine argue this can’t be the case because it seems so contrarian to what you would think would happen. “If I had unlimited time off I would never come in and just be on vacation every day!” Okay, Betty, and you would be fired!

The reality is unlimited time off is the answer, because psychology it doesn’t work. Some have the self control enough to use it appropriately, but most people fear that taking time off will somehow impact their performance, so even when they do take their unlimited time off, they still are connected, working in some way.

I know of a few organizations that completely shutdown for a week or two completely. Notice out to clients – “hey, it’s our annual refresh the batteries, 100% of us will be off and not connected, we can’t wait to come back fully recharged to rock your world”. I like the idea but get it probably impractical for so many organizations.

I think the best thing we can do as leaders is to ensure our people are actually taking their paid time off and when they do they know that it’s okay to completely disconnect. That we’ll have their back and to enjoy themselves.

I wonder how many of your leaders pull quarterly or annual reports of PTO to see if their team is taking time for themselves?

How to get promoted to the job you want!

I read an article recently where a “former” Google HR executive shared his wisdom. (editor side note – are all Google HR executives “Former”? Have you ever heard from a “current” Google HR executive? Why does Google have a hard time keeping HR execs?)

The dude’s name is Justin Angsuwat and he’s the current VP of People at Thumbtack, which not ironically does not make thumbtacks but it would awesome if they did. And he give his inside Google advice to Business Insider on how to get promoted. Are you ready?

Seriously, that’s your advice Justin?

Okay, I’m sure Justin is brilliant, he’s Australian and worked for PwC and Google, and let’s face it, American’s will hire any idiot with an Australian accent, but I’m sure Justin is not an idiot, but I hate the “I’m going to answer your question with a question” because that’s how ‘real’ leaders do it.

What Justin is saying is most people have no idea why someone wants to be promoted. We just get this idea in our head that’s what we are supposed to do, so as leaders we need to figure out why, because most don’t really care if they get promoted, they just want you to pay attention to them!

Okay, Justin, I’ll agree with that. Now tell me why there are so many former Google HR executives!?

What do you really need to do if you want to get promoted?

  • Tell you current boss you want to get promoted and why.
  • Tell the boss that you’ll be under when you get promoted that you want to get promoted and why. This is a must-do if your current boss is a tool and won’t raise you up to the organization.
  • Get a specific development plan around what the organization needs to see from you to get promoted. If you can, try to get some realistic timing around the plan. Understand, 90 days, is not realistic. 3 years, might be. I find most people who want to get promoted believe they have already put in the work, but those above them don’t see it that way.
  • Do the work and be patient.
  • Be a positive advocate for your boss and for the company. Yes, you might even cheerlead a little. Don’t ever underestimate the power of positivity on your ability to get promoted. Executives hate promoting assholes. Right, Justin?

I teasing Justin, but I actually really like his question. Way too many people chase titles, but don’t really know why they’re chasing it. They get there and it feels unsatisfying because the reality is it’s not what they expect it to be.

Getting promoted because you want more money, probably isn’t the reason you really want. It’s legitimate, but you won’t be happy. Wanting to lead teams or functions is better, wanting to help others reach their goals is even better, wanting to help the company reach its mission and you’re all in on the company is probably the best.

Most of us don’t even think about those things, though.

Can we talk about the Kevin Hart Academy Award thing!?

If you haven’t seen or heard, comedian Kevin Hart was asked to host the Oscars. It’s a big deal for an entertainer to get that gig, 25-30 million viewers big! After it was announced, some news outlets ran some stories about some homophobic tweets that Kevin did in 2009, 2010, and 2012.

The tweets are definitely insensitive. If you had an employee sending out those tweets, you would have a problem on your hands. Kevin is a comedian, and he truly believes he was being funny. He hasn’t sent tweets like that for the last five+ years.

The Academy asked Kevin to apologize. Kevin said he already apologized for those tweets and that is old business. The Academy said apologize or step down. He stepped down. He then went on Instagram and explained himself and why he wasn’t apologizing –

“I chose to pass, I passed on the apology. The reason why I passed is that I’ve addressed this several times. This is not the first time this has come up, I’ve addressed it. I’ve spoken on it.”

Hollywood Reporter did a poll of over 2200 adults and asked what they thought and here were some of the results:

  • 42% of viewed Hart as favorable, 14% viewed the Academy as favorable. (the rest in the middle)
  • 56 percent of respondents agreed with the statement, “An old social media post does not represent the person who posted it and has no influence on my opinion of someone.”
  •  44 percent agreed with the sentiment, “Social media posts are a form of expression and influence my opinion of someone regardless of how old the post is.”

GLAAD president and CEO Sarah Kate Ellis said of Hart’s stepping down, “Hart’s apology to LGBTQ people is an important step forward, but he missed a real opportunity to use his platform and the Oscars stage to build unity and awareness.” I agree with Ellis, I would have loved to see Kevin come on and use his humor and influence to show people who he truly is and what he stands for.

This is some real life stuff.

We have employees. We have friends. We have family. We ourselves have said things and posted things for any number of reasons that we might probably don’t stand behind, but it catches up to us and now someone makes to make a big deal about it. There is a ton of learning here. I love comedy! I can put what a comedian says in the context that it’s a joke and it might be 100% the opposite of what they truly believe.

There’s a big part about Comedy is about pushing the line of what we feel is acceptable. We hear someone say something on a comedy stage that you would never hear in public and shock and awkwardness makes you laugh, not necessarily because you believe the statement, but because of how ludicrous it is.

What Kevin Hart does on Twitter is very different from what we see from other non-comedians on social media. That’s a huge difference, but Kevin doing it makes some feel they can do it. Again, it’s been a long while since he’s done this, and I think the Academy was wrong in not standing behind Kevin and saying, “Kevin has addressed these past tweets and apologized in the past, we won’t ask him to do that again, the Kevin we know and love is a man of…” That’s all that had to happen, and all of this would have gone away.

I think he and the Academy missed an opportunity to speak about this on one of the largest stages around. To bring awareness to a subject that hurts many people. 14 and 15-year-old boys still use “gay” as a negative when joking candidly with their friends because they don’t hear from people like Kevin Hart saying that it’s not a negative. Finding ways to make jokes using negative phrases and turning them into positive phrases, and yes it can be done and it can be funny.

I do not think something you posted on social media should follow you around for years if you’ve addressed and apologized for it, but it does, and it will. The cost of education at every age is super expensive. Kevin found out how expensive it can be at a very high level.

The 12 Steps of a Recovery Passionate A**hole!

I wrote a post a while back titled, “The 5 Things HR Leaders Need to Know About Developing Employees“. In that post I had a paragraph:

When I was young in my career, I was very ‘passionate’. That’s what I liked calling it – passionate.  I think the leaders I worked with called it, “career derailer”.  It took a lot for me to understand what I thought was a strength, was really a major weakness.  Some people never will gain this insight.  They’ll continue to believe they’re just passionate when in reality they’re really just an asshole.

I then had a reader send me a message and basically said, “This is me!” And I was like, “That was me too!” And then we kissed. Okay, we didn’t kiss, but it’s great to find another like yourself in the wild!

The reality is, I’m a recovering Passionate Asshole.

What’s a “Passionate Asshole” who are asking yourself? Here’s my definition. A passionate asshole is a person who feels like they are more about the success of the company than anyone else. I mean everyone else. They care more than everyone! And because we care so much, we treat people poorly who we feel don’t care as much as us!

Passionate assholes truly believe in every part of their being they’re great employees. You will not be able to tell us any different. They are usually high performing in their jobs, which also justifies even more that they care more. But, in all of this, they leave a wake of bad feelings and come across like your everyday basic asshole.

You know at least one of these people. They’re usually younger in the 24-35-year-old range. Too early in their career to have had some major setbacks and high in confidence in their abilities.

Here are the 12 Steps of Recovery for Passionate Assholes:

Step 1: Realization that your an Asshole, not the best employee ever hired in the history of the universe. This realization doesn’t actually fix the passionate asshole, but without it, you have no chance.

Step 2: You understand that while being a passionate asshole feels great, this isn’t going to further your career and get you to your ultimate goal.

Step 3: Professionally they have knocked down in a major way. I was fired. Not because I was doing the job, but because I was leaving a wake of bodies and destruction in the path of doing my job. You don’t have to be fired, demotion might also work, but usually, it’s getting canned.

Step 4: Some you truly respect needs to tell you-you’re not a good employee, but an asshole, during a time you’re actually listening.

Step 5: Find a leader and organization that will embrace you for who you’re trying to become, knowing who you truly are. You don’t go from Passionate Asshole to model employee overnight! It’s not a light switch.

Step 6: Time. This is a progression. You begin to realize some of your passionate asshole triggers. You begin to use your powers for good and not to blow people up who you feel aren’t worthy of oxygen. Baby steps. One day at a time.

Step 7: You stop making bad career moves based on the passionate asshole beast inside of you, telling you moving to the ‘next’ role is really the solution to what you’re feeling.

Step 8: We make a list of people we’ve destroyed while being passionate assholes. Yes, even the people you don’t like!

Step 9: Reach out to the people you’ve destroyed and make amends. Many of these people have ended up being my best professional contacts now late in life. Turns out, adults are actually pretty good a forgiving and want to establish relationships with people who are honest and have self-insight.

Step 10: We are able to tell people we’re sorry for being a passionate asshole when find ourselves being a passionate asshole, and not also seeing the passion within them and what they also bring to the organization is a value to not only us but to the organization as a whole.

Step 11: You begin to reflect, instead of reacting as a first response. Passionate assholes love to react quickly! We’re passionate, we’re ready at all times, so our initial thought is not to think, but react decisively. You’ve reached step 11 when your first thought is to no longer react like a crazy person!

Step 12: You begin to reach out to other passionate assholes and help them realize how they’re destroying their careers and don’t even know it. You begin mentoring.

I know I’ll never stop being a Passionate Asshole. It’s a personality flaw, and even when you change, you never fully change. But, I now understand when I’m being that person, can usually stop myself mid-passionate asshole blow up, and realize there are better ways to communicate and act.

Gen Z HR Pros!! Are you ready to blog or vlog? I want you to join me!

So, this summer my son, Cameron, and I started up this series on my blog called, “Career Confessions of Gen Z”. He did an awesome job finding his voice and creating compelling content that was coming straight from the mouth of Gen Z, and not some old washed up blogger, like me, who claimed to know what Gen Z was all about.

I loved it! The audience loved it!

He went back to school, got busy doing school stuff and Career Confessions just sat there.

Another crazy thing happens in HR blogging. If you look at most HR Bloggers, the vast majority are Gen X, older Millennials, some Baby Boomers. So very few are actual Millennials and almost zero are Gen Z. While our executives still like to believe all young employees are still Millennials, we know in HR that Gen Z is the newest generation we need to pay attention to entering our workforces.

So, Gen Z HR and Talent Pros – I need you!

My Parents Never Told Me Who They Voted For.

Today we wake up and go to work like any other day. We will talk about the elections that took place yesterday. They’ll be people who will be ecstatic over the results, there will be people upset, but most will just go about their day, just like yesterday. That’s our reality, a single election doesn’t change our normal day to day life.

I grew up with educated, professional parents. They worked white collar jobs. They paid taxes. They cared about social issues and worshipped in their respective ways. My parents never really spoke about politics, or more likely, they did, but I was more interested in going outside and throwing and catching a ball, or riding my bike.

Some will say those were simpler times, but ‘those’ times were no simpler than these times. My parents still had to find ways to make ends meet, and still, try and provide a life for me that was better than the life they had, like we all do for our own families. I think those in an older generation would say those times were definitely more “civil”, and those who have modern views would probably call that naive.

I talk about politics a lot with my sons. I tease them about voting for who I vote for, but they know I support them in voting for whomever they want. I try to get them to understand that both sides are flawed. No one side is ever perfect, and much of how you lean depends on your place in life. I’m not sure it’s right or wrong, but I want them to make informed decisions.

What I try to get them to understand is the wisest people I know in every gender and race, see both the good and bad on both sides. They tend to be moderate in their beliefs no matter what they believe because they understand while I might believe very strongly about many policies and stances with one party, I might also believe in a policy or stance in another party. I remember that both sides are fundamentally flawed.

There is no winner or loser in an election. There are just all of us left needing and hoping for solid leadership in all aspects of our lives, not just one or two aspects. Hoping for a better world to live in, for all of us, not just some of us. Understanding that we come from different eras, different parts of the world, different backgrounds, and none of those are wrong, they’re just different.

Those differences are what make America great, and they are what makes America so very difficult to lead.

My parents never told who they voted for and I never asked them why. It probably had to do with a number of factors but the biggest being that as children we are very black and white in our decision making. One thing is good. One thing is bad. Politics are completely gray. So, I appreciate that they let me be a kid for a while longer. I love my country and all its flaws, and I’ll keep working to make it better.

Using Email Activity as a Performance Metric!

So, the other day I was reading this article by Josh Bersin. You know Josh, right? Bersin by Deloitte, big time voice in the HR Industry for decades. Josh might be one of the most recognizable thought leaders in our space. He recently left Deloitte and is back on his own. Josh has forgotten more about HR than I’ve ever known.

I’ve probably met Josh personally 15 times. Sat at dinner with him one night, at an industry event, for about 3 hours and had some really good conversation. Just saw him at LinkedIn’s Talent Connect as I was coming off the live stream and he was coming on, went to say “hello” and he looked at me as if I was about to mug him! LOL! I think he legitimately thought I was coming to ask for his autograph! Turns out, I know Josh, way more than Josh knows me! That’s okay, he’s still brilliant.

The article is titled: “What Emails Reveal About Your Performance At Work”:

After analyzing months of communication patterns using messaging metadata (data about the messages, not the messages themselves), the company can now statistically prove that certain types of communication behavior directly correlates to business performance. In fact, using employee communication data with a Deep Learning Model, Genpact can predict “Rockstar” performers with 74% accuracy. (This process works for emails, slack messages, skype messages, etc.)…

What did they find? The highest performing leaders use simpler words to communicate, they respond faster, and they communicate more often. In other words, they are more engaged, more efficient, and more action-oriented.

Now there’s a ton of data science that comes into play to get to this outcome. I’ve written about the power of Microsoft’s Workplace Analytics using data to help organizations and individuals improve their performance by analyzing how we work, and this is basically doing the same thing.

How do you improve your performance through email?

1. Respond quickly to messages.

2. Use language everyone can understand.

Let’s unpack those two things a bit because it sounds way too simple to actually work!

When you respond quickly to any kind of messaging a person has sent you it triggers a couple of things. One, the person who sent the message feels validated that not only did you get the message, but you thought ‘they’ were important enough for a quick response back. Don’t discount the impact that has on your influence at a larger level.

Two, a quick response shows the people you are communicating back to that you’re on top of your stuff. When you get a response to a message you sent from three days ago, I assume that person is way over their head. Look, I asked if you were interested in doing this thing or not. It’s a seven-second response, just respond, it’s not difficult!

Using simple, straightforward language ensures that everyone on the message can be crystal clear about what the message was about. Nothing was vague or left to interpretation. “No, I will not attend this meeting. Instead, Sandy will be coming as she is the one who has the data you need, and my full support on any decisions that need to be made.” Bam! Done. Simple.

Sometimes I think we overcomplicate what really good performance looks like. Turns out if respond quickly and make sure people understand you, you meet a couple of really important qualifications to becoming a strong leader!

Team Woke vs. Team Resentful!

Have you been feeling like you don’t fit in recently? Like both sides might not be what you’re looking for? Like ‘these folks are crazy!”?

The Atlantic had a brilliant article recently where a study from Harvard says it’s not ‘you’, it’s actually ‘them’ –

“On social media, the country seems to divide into two neat camps: Call them the woke and the resentful. Team Resentment is manned—pun very much intended—by people who are predominantly old and almost exclusively white. Team Woke is young, likely to be female, and predominantly black, brown, or Asian (though white “allies” do their dutiful part). These teams are roughly equal in number, and they disagree most vehemently, as well as most routinely, about the catchall known as political correctness.

Reality is nothing like this. As scholars Stephen Hawkins, Daniel Yudkin, Miriam Juan-Torres, and Tim Dixon argue in a report published Wednesday, “Hidden Tribes: A Study of America’s Polarized Landscape,” most Americans don’t fit into either of these camps. They also share more common ground than the daily fights on social media might suggest—including a general aversion to PC culture.”

As you know, if you’re a regular reader of The Project, I tend to be of the not politically correct persuasion, but not necessarily outwardly so. I like humor. The best humor is usually not politically correct, regardless of what side you’re on politically. I like to believe I have a highly tuned sense of humor, so I can find something funny, when I know it’s wrong, because, context matters.

Most members of the “exhausted majority,” and then some, dislike political correctness. Among the general population, a full 80 percent believe that “political correctness is a problem in our country.” Even young people are uncomfortable with it, including 74 percent ages 24 to 29, and 79 percent under age 24. On this particular issue, the woke are in a clear minority across all ages.

Youth isn’t a good proxy for support of political correctness—and it turns out race isn’t, either.

Whites are ever so slightly less likely than average to believe that political correctness is a problem in the country: 79 percent of them share this sentiment. Instead, it is Asians (82 percent), Hispanics (87percent), and American Indians (88 percent) who are most likely to oppose political correctness. As one 40-year-old American Indian in Oklahoma said in his focus group, according to the report:

It seems like everyday you wake up something has changed … Do you say Jew? Or Jewish? Is it a black guy? African-American? … You are on your toes because you never know what to say. So political correctness in that sense is scary.

So, for the most part, we tend to look at political correctness the same – we don’t agree it’s helping. In fact, it might be driving us further apart because those who believe it strongly, on either side, use it as black or white, without any opportunity for gray, or understanding.

“There is, however, plenty of additional support for the idea that the social views of most Americans are not nearly as neatly divided by age or race as is commonly believed. According to the Pew Research Center, for example, only 26 percent of black Americans consider themselves liberal. And in the More in Common study, nearly half of Latinos argued that “many people nowadays are too sensitive to how Muslims are treated,” while two in five African Americans agreed that “immigration nowadays is bad for America.”

So, what’s the risk? The risk is we tend to listen to a minority viewpoint, on both sides, believing it’s at least a 50% viewpoint when in reality it might only be a 1/5 or less viewpoint of the whole. By the way, we do this in business as well, all the time! Your executives want to know how your employees are feeling, so you do a survey of your 1,000 employees.

200 actually perform the survey, 1/5, and we go back to our executive team and say our “employees” believe “X”. So, we need to change X, Y, and Z. When in reality, only 20% of employees actually believe “X”. And we wonder why we can never really get our arms around engagement!

The problem of political correctness on worldviews shows this same behavior:

“The gap between the progressive perception and the reality of public views on this issue could do damage to the institutions that the woke elite collectively run. A publication whose editors think they represent the views of a majority of Americans when they actually speak to a small minority of the country may eventually see its influence wane and its readership decline. And a political candidate who believes she is speaking for half of the population when she is actually voicing the opinions of one-fifth is likely to lose the next election.”

I have so many friends who couldn’t believe that Trump was voted President (for the official record – I did not vote for Trump! But I understand how it happened!), and they are 100% sure he won’t be voted in again. 100%!

Yet, we fail to understand the majority in the middle, caught between outliers on both sides, who are being continually hammered for not being politically correct and thinking this will magically change them to the correct side. So, I’m not Team Woke or Team Resentful, I’m Team Somewhere in the Middle, but I’m definitely far from alone!
