Job Seekers You’re Only Judged on These Two Criteria

If you’re out looking for a job it usually feels like you’re being judged on every little thing you do, have done or potentially will do in the future. Interestingly enough, a Harvard professor discovered you’re actually only judged on two things:

“People size you up in seconds, but what exactly are they evaluating?

Harvard Business School professor Amy Cuddy has been studying first impressions alongside fellow psychologists Susan Fiske and Peter Glick for more than 15 years, and has discovered patterns in these interactions.

In her new book, “Presence,” Cuddy says people quickly answer two questions when they first meet you:

 – Can I trust this person?

 – Can I respect this person?

Psychologists refer to these dimensions as warmth and competence respectively, and ideally you want to be perceived as having both.

Interestingly, Cuddy says that most people, especially in a professional context, believe that competence is the more important factor. After all, they want to prove that they are smart and talented enough to handle your business.”

Trust and Respect.

I’ll add this is probably the two things you’re being judged immediately following the judging that gets done on your overall appearance, which is almost instantaneous! Let’s face it, we like to hire pretty people.

Once you open your mouth, you’re being judged on how well can I trust what this person is telling me, and can I respect their background, work ethic, where they came from, etc.  Most of this is based on the person doing the judging, not you.  I know, that sucks.

How do you help yourself?

1. Try and mirror the energy of the person who is interviewing you. If you come in all calm and cool, and the person who is interviewing is really upbeat and high energy, they’ll immediately question you as a fit.

2. Do research on who you’ll be interviewing with and try and get some sense of their background and story. Try and make some connections as fast as possible in the interview. This will help build trust and respect with this person. In today’s world, it’s not that hard to find out stuff on an individual. If HR sets up your interview, just politely ask who you will be interviewing with (the name).

3. Be interesting. Have a good story to tell, one that most people will find funny or interesting. Not too long. A good icebreaker to set off the interview on a great tone.

I tell people all the time. An interview isn’t a test, it’s just a conversation with some people you don’t know. We have these all the time. Sometimes you end up liking the people, sometimes you don’t. If you don’t like the people you’re interviewing with, there’s a good chance you won’t like the job!

My Momma Don’t Like You

Do you like that new Justin Bieber song?  Yep, I’m a Belieber! Don’t hate. The kid can entertain!

How does this have anything to do with HR?  Come on, you know I’ll bring you back!

“My Momma don’t like you and she likes everyone.” Do you have someone in your organization that is a walking cultural fit filter?

I do. Her name is Lori. I call her LJ. She has been with us for over 15 years! True story we hired her when she was 18 years old, straight out of high school to be a receptionist. Married, mom of three great boys, she is still rocking it at HRU in a much more expanded role!

When we interview a candidate to work in our corporate office, LJ knows if the person will fit or not, without being in the interview! LJ is like Justin Bieber’s mom. She likes almost everyone. Easy to get along with, but most importantly she knows the HRU culture.  If LJ says the person won’t work, the person won’t work.

I think most organizations have someone like this.  No, it’s not you in HR or Recruiting. You think you know, but you fail constantly at choosing. Cultural fit filter people are on the front lines. They hear and see the crap that HR and Recruiting never gets to hear and see. They know your true culture.

I’ve worked with organizations, that truly carried about cultural fit, that have added one step into their candidate screening process. It’s a cultural fit interview, with a cross-functional team on non-hiring managers, non-HR, non-Recruiting folks. It’s also a knockout screen. If you don’t make it past them, you don’t move forward.

Organizational fit has always been important, but organizations are beginning to put some real emphasis behind it recently.

I don’t worry about it much. I just ask LJ, she’ll let me know.

 

 

The Best Talent Expects Tougher Interviews

I was reminded this week about the importance of tough interviews and their importance!

My friend has been interviewing at a number of good companies for high-level jobs. He’s going to be a great hire for someone, he’s a top notch talent. Great resume, experience, education and personality. He’s a five-tool player, A level talent!

He was debriefing me on some of his interviews and one thing struck me as soon as he said it. He was talking about one interview in particular and why he was interested in the company. Basically, he was interested in the company because they gave him the most challenging interview!

It was his determination that if a company was going to be that challenging in an interview, it was a place he would like to work. It was the toughest interview he has been on, and as a top talent, it seemed they were doing more to ensure they were only hiring top talent, and that made him feel like it was the right place for him!

A few things about this interview:

1. It was a long interview.

2. They didn’t force him to interview with 15 people over 8 stages.

3. They asked tough, challenging questions, they only someone who really knew their stuff, and worked at that level, would be able to answer!

The problem with saying tough interviews are better is too many HR Pros believe ‘more’ interviewing, is tough interviewing. More doesn’t equal tough, it equals more. There is a huge difference!

Tough, difficult interviews are ones where the questions asked would challenge the knowledge and skill of the person asked. Many times we end up not asking anything challenging in interviews because are spending all of our time just ‘talking’ the candidate into the job. In this instance we end up hiring the person who had the best interaction with us, maybe not the best candidate.

Top talent likes to be challenged. It’s the reason they’re top talent! If you don’t challenge them, most will not accept your offer, because they won’t view your organization as a great fit.

So, how do you challenge top talent and recruit top talent at the same time?

It’s your recruiters job to recruit and close. It’s the hiring managers job to challenge the heck out of the talent you put in front of them, then tell you which is the best. Part of the recruiters job is to ‘warn’ the candidates, that they will be challenged in this interview like none they ever have been a part of. This alone will help weed out those who aren’t up for the challenge!

Top talent wants you to want them, but they also want to know they’re going to a great organization that will challenge them and make them better!

How President Obama Would Build a Team.

One of my favorite writers is Bill Simmons of Grantland fame.  Recently, Bill got the chance to interview President Obama for GQ Magazine. Bill is traditionally a sports writer, huge NBA fan, but also does a ton of pop culture pieces as well. So, why not the President!?

The article is great. A good read for sure. One thing I took out of it was how President Obama explains how he builds a team around him. It came when Bill asked him who he would take a call from of he was out to dinner with his wife, Michelle. A tricky situation for all husbands! My wife is the most important person in my life, BUT sometimes you have to take that call!

From the GQ article:

“Malia and Sasha. [laughs] And maybe my mother-in-law. My national security adviser, Susan Rice, and Denis McDonough, my chief of staff. Those are the only people whose call I would take during a date night with Michelle. But the entire White House is full of people who have enormous responsibilities. You can’t do this by yourself. The principle of team building in the White House is really no different than the principle of team building anywhere, on a sports team or a well-run business. Do they put team ahead of themselves? Do you make sure all the pieces fit together? Because just having the best athletes, if they’re knocking heads and nobody’s doing rebounding and everybody wants the ball, it isn’t always going to work.”

It’s the essence of leadership, right?

Surround yourself with great talent that is willing to work as a team for the greater good of the whole organization. Sounds so easy, but it’s so freaking hard to get right!

We tend to overly believe in just getting the best talent, but too often the team with the best talent fails.  Too many organizations do not put enough time into the concept of the pieces fitting together, but that is the secret sauce of great leaders.  The talent doesn’t have to be the best. Usually, the space between the best and very good is so small you wouldn’t be able to tell anyway!

The one thing you must get right is whether or not the talent you have, fits together and works together. The final step, once they all fit together and work together is getting them to works together towards that overarching organizational goal. Another tough thing to consistently make happen. Some teams love working together, but can’t complete the task of reaching the organizational goal.

President Obama gets it. It’s probably the reason he got elected for two terms. Any leadership position has very little to do with what you know, and everything to do with the team you are able to put around you. That team will define your leadership success.

The Best Places To Work for Men!

Have you noticed that Best Places type lists are starting to go a bit far.  I get we need lists like Best Places to Work for Women, Minorities, LGBT, etc. It just seems like we’ve jumped the shark when it comes to best places to work lists.  At this point, anyone can get on one of these lists, you just need to find the right one!

I keep waiting for some company to just allow you to make up your own list. You pay, you get on the list you want for whatever marketing purposes you want. Can you imagine:

-Best Places to Work for Single Dads who have Inappropriately Younger Girlfriends

-Best Places to Work for Pug Owners

-Best Places to Work for Electric Car Owners

-Best Places to Work for Women Who Like Crossfit, but Aren’t Vegan

It’s become a bit much.

I have noticed that I haven’t ever seen a Best Places list for Dudes.  Okay, calm down. I already the hens clucking. But, for real, wouldn’t that list make sense?

The demographic of our working population in many industries now have more female than male workers, so it would make sense in these cases to highlight the best employees for the minority male worker. Right? Oh, wait, I forgot, inclusion only counts if you’re a non-white male.

Think about it. Best Places to Work for Male Nurses. Best Places to Work for Male Elementary Teachers. Best Places to Work for Male Strippers.

Here’s my list of Best Places to Work for Males:

-The NFL (okay, this one is easy, and you can also add MLB, NBA and NHL)

-Any Division I or II college athletic department (yes, Title 9 equaled the scholarships, but it’s still a male-dominated field across the board for jobs)

-Almost all manufacturing facilities (Boy those Unions sure protect workers…)

-The C-Suite of Almost all Companys

-The Executive Board of every Fortune 500 company

-Every Major Tech Firm in Silicon Valley, New York, Boston, Austin, Chicago, etc.

-Every Service, Retail and Restuarant Company in a Leadership position

-The Banking Industry

-The Oil and Gas Industry.

-Higher Education

Yeah, that’s a good start.  I think the guys would be happy with that list.

I’m assuming you’re all smart enough to catch the irony, but if not, hit me in the comments with how upset you are at me because you just read the title and want to beat me up.

 

 

 

What Would It Take To Get Your Employee To Leave You?

Anthology (formerly Poachable) came out with a fun survey recently that polled where current employees of some of the hottest tech companies would go if given the chance.  The results are interesting and really speak to organizational fit, and the appetite for risk, in the employees you hire.

On the outset, I would assume any talented person working at companies like, Microsoft, IBM, Apple, Facebook or Google would be willing to accept a job at another tech firm, given the opportunity, location and pay are all that they are looking for.  Turns out that the employees at each of these organizations have a particular career taste when it comes to possible change, take a look:

Microsoft: 74% would prefer to go to another Public Company, only 32% to an early stage startup. (this limits the competition you’re up against, right?)

IBM: 72% to a Profitable Private Company, only 23% to an early stage startup.

Apple: 62% would prefer well-funded startup, or the same 62% to a public company, only 28% to early stage startup

Oracle: 69% to a public company, only 29% to early stage startup.

Amazon: 75% to public company, only 35% to early stage startup.

Google: 73% to well-funded startup, 45% to early stage startup and only 59% would want a public company.

So, what does this mean?  All those startups looking to attract folks from big tech companies might want to rethink your sourcing strategies! While some organizations like Google and Apple have employees with a higher tolerance for risk, most big tech companies are filled with non-career risk takers.

Organizational fit is so critical to making good hires, and most of us tend to overlook the risk appetite of the employees we are hiring versus the risk culture of our own organization.  This can be vetted out in an interview process, or even with an assessment, but we just forget about it most of the time.

You can usually see it on a person’s resume. Conservative company, conservative company, conservative company, oh hey, come interview over here with us at ‘our pants are on fire’, you’re going to love it! No, they won’t, but they might be attracted to the fire initially, and seem very interested.  The problem is, they’ve already shown you who they really are, you just aren’t listening!

Where Does Retention Start?

The biggest thing in HR and TA in 2016 will be retaining your employees. Not just top talent, but that middle of the road, shows up every day, glue type talent.  Retention is a concept that most HR and TA pros haven’t had to worry about this for a long time, but it’s quickly the hottest issue facing most organizations.

My question is, where does retention start?

My friend Laurie Ruettimann and Dawn Burke talked about this on Dawn’s FOT Videocast ‘No Scrubs‘ earlier this month. Laurie’s opinion is that retention starts at the Orientation. Solid theory for sure. You want to catch them day one and start retaining them from the start.

What Laurie knows, is that most organizations don’t start retaining employees until it’s too late. You know, when you find out that the person is out interviewing with your competition! Or when you find their resume on CareerBuilder, or see that they recently updated their LI profile, or when they turn in their two weeks notice!

I tend to believe that retention, at its core, starts with selection.  Hire people who actually want to work for your company, and crazy as it sounds, they tend to stay around longer!  Most turnover happens because of poor organizational, or positional, fit. Hire people who have a strong desire to work for your company, specifically, and retention tends to take care of itself.

So, if retention starts so early, regardless if Laurie or I are correct, why do organizations still wait so long to address it?

I think organizations are still under the belief that employees leave organizations because they hate their boss.  We’ve allowed this thought to percolate for a decade and its now become fact.  This is one small aspect of turnover, but I tend to believe now that most employees expect and deal with bad bosses fairly well.

The problem with focusing retention efforts so late in the process is that it’s, well, too little, too late!

Another piece to this retention dilemma is that HR doesn’t really believe they own it, and I tend to agree with this theory. The reality is the direct supervisor should have a better handle on retention. It should be a measure that all first-line leaders are held accountable to. Therein lies the real problem. We all take some responsibility for retention, but no ownership!

It’s the classic house on fire analogy. One person sees a house on fire and they do all they can to help. Ten people see a house on fire, and they all watch, believing someone else will do something about it. Your organizational retention is a house fire. To stop it, one person, one group needs to own it, measure it, make it public, ensure everyone sees the fire burning.

I’m not sure, exactly, when retention starts, but I always know how it will end.  With you posting a job and refilling a position, you already had filled…

Quality of Hire Metrics are an Illusion

LinkedIn released their annual Global Recruiting Trends 2016 report last week and it had some great information.  I have to give LI credit, this report, each year, has some really great information that always makes me think!  This year’s report was no different, and one stat struck me as really telling:

When Talent Leaders were asked: “What is the single most valuable metric that you use to track your recruiting team’s performance today?

They said:

“39% of Talent Leaders agree the quality of hire is the most valuable metric for performance!” 

It was the single highest answer to this question!

You know what?  Quality of Hire is an Illusion for about 99% of organizations!  They have no freaking idea how to actually measure quality of hire, or what they’re actually measuring doesn’t haven’t the faintest correlation to actual quality of hire.

So, why is this interesting to me?

It shows me that TA Leaders still don’t have the guts to use real metrics and analytics to measure the performance of their teams!  Using a subjective, at best, measure, like Quality of Hire, allows them to continue to just make up what they ‘feel’ performance is, and one that doesn’t truly hold themselves or their teams accountable.

If you think this isn’t you, tell me how you actually measure quality of hire of your employees?  It’s very complex to even come up with something I could argue is an actual quality of hire metric!  Most organizations will do things like measure 90 day retention as a quality of hire. “Oh, look, they stayed 90 days! Way to go recruiters you’re hiring quality!” No they’re not! They’re just hiring bodies that decided to stay around 90 days!

Quality of hire metrics only work if you are actually measuring the performance of your new hires to the performance of those employees you already have.  This measure, then, becomes one that you can’t even measure until you have a true measure of performance (which is a whole other issue!) of both the new hire and your current employees. Also, you have to give that new hire, probably a year, to truly see what kind of performer they are in your environment.

How many organizations are waiting a year to measure the quality of hire of the employees they hired a year ago?  Almost none!

The other issue here is why is Quality of Hire a recruiting measure to begin with? Are the recruiters ultimately choosing who gets hired and who doesn’t?  That’s what I thought.

So, the recruiter can give the best candidate in the world to a hiring manager, but she instead hires a gal from her sorority who bombs out, and the recruiter gets killed on the quality of hire metric? That sounds fair.

Quality of hire metrics only became something because TA Leaders didn’t have the guts to tell the executives in their organizations that this isn’t really something that matters to the effectiveness of the TA function.  Quality of hire is a hiring manager metric.  You know how it’s measured? By looking at their operational measures and seeing if they actually met them.  If they didn’t it one of three things: they don’t know how to hire, or they don’t know how to manage, or both.

T3 – @ElevatedCareers by eHarmony

This week on T3 I take a look at new careers site being developed by dating site eHarmony, called Elevated Careers. Elevated Careers was one of the new companies this year at the HR Tech Conference in the startup pavilion. While their peers in the startup pavilion didn’t really like this, Elevated is actually being run like a startup, they just have one really big investor!

Elevated has taken the successful compatibility matching technology of eHarmony that is responsible for 438 marriages per day – that’s 4% of all marriages in the U.S. per day! – and applied the same scientific methods to match employees with jobs and companies. Just as eHarmony came about because Dr. Neil Clark Warren knew there had to be a better way to finding love than just luck, Elevated believes that if jobs and employees are matched based on compatibility, people will be much more satisfied and fulfilled in their jobs, and companies will have higher rates of employee retention, motivation, engagement, and productivity.

If you’re like me, the first time I heard of Elevated Careers, I chuckled a bit. I admit, I’m sophomoric and a twelve-year-old at heart! Once I got a chance to see the product, and smart minds behind it, I was chuckling for a different reason. These folks know what they’re doing, and they have a giant captured audience to leverage. Think what you want about dating sites, but they know how to build trust, get massive amounts of data on their members and at that point is just a matter of leveraging that data.

5 Things I really like about Elevated Careers:

1. Elevated Careers gets what most career sites don’t even focus on – Fit Matters!  Their backbone is a freaking dating website; they’re going to be better at matching and fit than almost anyone!

2. eHarmony has been public about making this work. This bodes well for ensuring they’ll get the investment needed to make a great product. The UI is already very tight and intuitive. They made a very easy to use product.

3. Elevated will have a unique talent pool to leverage, that is unlike any other product on the market. You won’t be able to contact dating website members, that would kill that brand, which they have to very protective over, but you will be able to market to those members through Elevated.

4. Their fit technology will give candidates a Compatibility Score. This will help candidates know how well they will potentially fit with a potential company, but also show them where and why they fall short.

5. The job function is more than just an aggregator, as organizations will have to validate themselves before their jobs will show up in search. This way candidates know the jobs they’re applying for are current and up-to-date.

Elevated Careers is in Beta and hopes to be completely live end of first quarter of 2016, but it shouldn’t stop you from jumping on the Beta is you can get in.  One thing I wasn’t excited about is there is a piece of their product that will have candidates “buy” for certain functionality. Before you go down The Ladders path, you have to understand where they’re coming from – Dating Site.

Their data shows that people don’t value free sites.  If you offer a dating site membership for free, no one shows up. If you make them pay, add some exclusivity to it, people will pay for it.  While that works on dating sites, I don’t know if it will work on a career site, but we’ll see. I didn’t get from them that they’re married to this idea, and it might change out of beta.
