5 Tips for Displaying Company Culture During the Hiring Process

So, why is company culture important?

We inherently understand why a company’s culture is valuable, sure. It sets up the rules, procedures and best practices for a place where you spend 40-50 hours a week, and it guides employees on how to make decisions, how to deal with customers and more. It’s very important for those intangible reasons.

But, at the same time, for-profit companies are about, well, generating returns for shareholders and stakeholders. In those situations, why does company culture matter? It can easily be dismissed as a “fluffy” or “soft” concept in the big financial meetings, but that’s folly. Company culture deeply impacts the bottom line, with one study in August 2016 showing that bad cultures can lose companies about $52.7 million of value per year. That number will vary drastically between organizations and the verticals they play within, with another estimate putting culture and personnel problems at about $15.5 million lost in a year. We’ve also seen studies about more compassionate, empathetic cultures – which employees tend to respond better to and turnover less within – being tied to improved fiscal performance and customer satisfaction.

What we’ve established: The culture of an organization is important. So now, if you’re growing and hiring, how do you display that culture during the hiring process to make sure you get the best people possible?

Some tips for displaying culture during the hiring process

Here are some of the bigger buckets to consider:

  • What is happening with your Glassdoor? This is a tricky subject for some organizations, but I’ll attempt to break it down for you. First, many candidates will look at your Glassdoor to see what previous employees have said about you. Glassdoor scaled enough within public opinion that it got a profile in The New Yorker. It’s important. That said, when you see an absolutely terrible review in isolation, most humans will dismiss it as a disgruntled former employee (e.g., someone who was fired). Most candidates will look at the more nuanced reviews that address both the good and the bad. As the company, what you want to do is go in and respond to the bad elements – while acknowledging the good – in all the reviews you get. Show that you care. That’s a big element of your culture.
  • Be active on LinkedIn: This should seem obvious, but it often is not. Most information in the early stages for a candidate will come from LinkedIn – seeing what you post as a brand, seeing who works there, how connected (first/second degree) they are to who works there, etc. So, post relevant content there. Post about your industry. Post about employee accomplishments. Post about growth and gains. Post thought-provoking questions. Show that you’re a robust company that is active both online and off. That will make a candidate feel better than “Their last brand post was in 2013.”
  • Have an employee video: This can be cost-prohibitive sometimes, especially if you lack a video production person in-house, but if you can make it happen, it’s very valuable. Show employees at work, at social events, at ball games, volunteering, etc. Break it up with a mix of soundbites from executives and regular employees, and put a dash of history – when founded, where, why – into the video, too. Use the language and actual words of the employees themselves.
  • Have a “What It’s Like to Work Here” page on your website, tied to your Careers Page: Too often, organizations will only have a careers page with open listings, but a candidate can’t find much about what it’s like to work there. (That’s why they turn to LinkedIn and Glassdoor.) Have a page with pictures from work, social events, volunteering, the video mentioned above, quotes from employees, and more. Embed the job openings on that page, too. That way, as someone learns about your culture, they’re one click from actually applying to an opening.
  • Consider using peer interviews: Peer interviews aren’t massively common yet, but more and more companies are embracing them. By letting candidates be interviewed by members of the team they would eventually join, they get a realistic look at the culture, the day-to-day responsibilities and the actual people they’d be completing projects with. Obviously, the hiring manager can have the final say on who gets the offer, but involving the team in hiring is a great way to showcase what the culture really is to a candidate.

Words matter! If you want more gender diversity in your applicants!

New data study released by LinkedIn this week titled “Language Matters Gender Diversity Report” has some awesome insight to how the words we use in job descriptions and job postings have a dramatic impact to who actually applies to jobs. We’ve known some of this for a while, but the LinkedIn data is very robust and compelling at a new level.

Some highlights from the report:

– Women are 16% less likely to apply to a job after viewing it than men.

– Research shows that when words like “aggressive” are used in a job description to describe a company’s workplace, 44% of women (and 33% of men) would be discouraged from applying.

– 25% of women would be discouraged from working somewhere described as “demanding”.

– 61% of women associate the term “soft skills” as a female-gender preferred role vs. 52% for men.

– Women are 4 times more likely to want to be perceived as ‘collaborative’ in the workplace.

So, how do you put all of this into practice?

The reality is the words we choose, thinking these words are going to get us the dynamic talent we desire, might actually be hurting our ability to get the dynamic, gender-inclusive talent we desire. There are a number of technologies on the market currently that can help with the wording (Textio is probably the most known).

The data is very clear, the language you use on your job postings and job descriptions will attract or detract certain people from applying. Want to give yourself a chance to get more females to apply, use phrases like “soft skills” or “collaborative” as a desired skill set you’re looking for. Don’t use words like “aggressive” and “demanding” or you’re more likely to get fewer females to apply, and there are a whole host of these types of words.

If you can’t afford the technology that will help you catch this language, I would ask for help from females in your organization (not necessarily in HR) to give you feedback around language and suggestions for things that would get them to be more likely to apply. I find most employees welcome the chance to give TA and HR feedback about our work! 😉

What we know is cutting and pasting the same job description you’ve used since 2004 isn’t working or helping. Most job descriptions, even today, are written in a male-dominated voice that discourages females from applying. It’s very hard to read and see, but the data is screaming at us that it’s a problem that we aren’t paying attention to. We all (male, female, non-binary, etc.) all write in a male-dominated voice because that’s how we’ve been trained to write. That’s what we read. So, it’s natural for us. It’s unnatural for us to change it. Welcome to bias in hiring.

 

If Someone Apologizes for Something, You Should Accept it.

Stuff happens. We make bad decisions. We do stupid stuff. Sometimes it all ends with us having to apologize for being dumb or just not thinking straight at that moment.

So, we apologize.

For a while now I’ve been watching people do stupid stuff, apologizing, but those who are receiving the apology are not accepting it. Instead, they refuse to accept the apology and something weird happens. Everything just stops.

I get that you might not feel that an apology is enough. You want more. You want ‘justice’ of some kind. You might feel the apology isn’t authentic. For sure, that’s all possible.

Here’s the thing: Just because you accept an apology, doesn’t mean you are okay with what happened.

Accepting allows you and the other party to actually keep moving in the direction of positive interaction. Closing that down and stopping that movement does nothing for anyone. You’re still upset, the other party is still upset and doesn’t know what to do to help the situation, and we are now moving backward with the relationship.

One problem that happens frequently is that someone tries to apologize too soon. You are upset and not in a position to want to accept it. At the same time the person does want you to know they are apologetic for what happened, and while you might not be ready, it’s good to accept the apology and tell them “thank you for that, I’m not ready to talk about this just yet, can we do this another time?”

99% of the time this will work and buy you the time you need to work through it and get yourself into a better position to actually discuss or determine your course of action.

Every apology we get we have to put into context. Is this about the other person, is this about ourselves, or is it about both? Sometimes someone does something not even thinking about you. They are thinking about themselves and probably someone else, and you get caught in friendly fire that no one thought of. Doesn’t change the ultimate ending and it still sucks, and you still need an apology.

It’s really hard for me, personally, to not apologize if I think I’ve done something wrong. I want to work on fixing it immediately! It drives my wife crazy sometimes. I want immediate fixing and she might just need to digest what happened and determine what she needs. At that moment, it might not be an apology, it might just be some space.

Communication is a two-way street. Both sides have something to say and something they are trying to do. We live in this modern world where people have decided that it’s not okay to screw up, but we “celebrate failure”, and you can apologize, but I won’t accept it. Um, what?

Life is hard. Let people apologize. Accept it. If that’s not enough for you, let them know. If you want to end the relationship, and an apology isn’t enough, let them know that as well.

 

 

I tried an Impossible Burger and Here’s my opinion…

So, I’ve been hearing for a while all the great publicity of the Impossible Burger (or other plant-based meat products). I even got pictures sent to me by my friend Laurie Ruettimann who was cooking Beyond Burgers and Sausages over the holiday weekend. It seems like meatless burgers that taste like real meat burgers are a thing, especially for people who don’t eat meat because it’s murder but they want that great murder burger taste!

Let’s be clear, I actually didn’t order the Impossible Burger or make one for myself, one of my son’s, Cameron, ordered it and said I could have a bite of his. I actually took two bites.

Very first thought that came into my head when I could actually taste the burger in my mouth:

-College cafeteria burger. I’m not sure if you remember your college cafeteria in the dorms, but this literally was the only thought that came into my head. Not a bad taste, but instantly I was transported back to eating a burger that was looked like a burger, somewhat tasted like a burger, but didn’t really seem 100% like a burger I was used to getting at home off the grill. Those cafeteria burgers are cooked and then they ‘float’ them in hot water for hours until the college kid comes and says “give a burger”.

-A bit of different texture to a real burger, but not that drastically different. I wasn’t mushy or dry, it was actually kind of juicy in a weird way.

-Looks like a burger. Talks like a duck, walks like a duck, it must be a duck, right?

Thoughts after the experience:

-If you like a real burger, Impossible Burger isn’t a replacement. When I go to Shake Shack and order a double cheese Shake Burger and the bun is completely soaked with grease and you take that first bite, well that my friends is what life is all about. Clogged artery deliciousness and gold old red meat, ground chuck, just run it by the fire until it stops mooing love!

-I will say I had a strange sense of wanting to vote for further environmental regulations after eating the Impossible Burger, but I think that had more to do with the “Soy Protein Isolate, Pyridoxine Hydrochloride, Methylcellulose, Zinc Gluconate, Cultured Dextrose, etc.” in the ingredients than it actually changing my political identity.

-Science is amazing. If you gave me this burger on a plate with fries and never told me it was an Impossible Burger, I’m not 100% sure, after five gin and tonics, that I could tell the difference.

I’m not a person who’s going to go all red-blooded American who eats meat on you. I like all kinds of foods and I could care less what you want to eat. I’m not, and will never be Vegan or Vegetarian or Gluten-free, but if that’s what you like, good for you! More power to you. I love a great Filet from a really expensive restaurant, with asparagus and some kind of cheesy potatoes. I cook some kind of meat on the grill at least twice a week on average all year long.

Who has been your biggest influence in your life?

Great personal story to share today of a very cool interaction that happened this week.

So, if you’re reading this blog post you’ve by now guessed that I write a bit. This all started ten years ago and I have frequently told you to blame my great friend, Kris Dunn, who got me started in blogging, but there’s more to this story!

When I was a freshman in high school at Godwin Heights High School in Wyoming, MI (basically a neighborhood in Grand Rapids, MI), is when I really started writing. Godwin Heights was a blue-collar high school. We actually walked by a GM plant on our way to school. Our baseball field was next to the plant parking lot and the workers on break would throw the foul balls over the fence so we didn’t have to climb the fence.

So, ‘start writing’ is a bit of a stretch. I was forced to write every day by my freshman English teacher, Ruth Kemp. Ruth was one of those great educators, a throwback in public education to a time when individuals became teachers because they just love teaching kids. They would have probably done it for nothing if they could. Always excited to see her kids learn, and she was super passionate that writing was like any other skill if you wanted to be good, you had to do it every day, so she made us journal for fifteen minutes every day.

I didn’t matter what you wrote, but you had to write for fifteen minutes. To me, this was torture. At first I actually just copied articles out of magazines (which she allowed) but that got super boring. The other crazy part about Ms. Kemp (not a Mrs., never married) was she would comment on each kids journal. Sometimes just a word or two, sometimes paragraphs, even more than you wrote yourself.

Being a class-clown type, I wanted to see how far I could get her to interact with me ‘in the comments’ of my journal, so I started to make up random stories about people in the class. She didn’t bite, but instead played along and expanded the stories. Asked all these probing questions about my stories, etc. She got me to write more in a creative way and I was energized by her feedback and interaction with me, I couldn’t wait to get to the next class to read what she wrote back to me.

So, this isn’t the story I wanted to share, but you need the context. 

When my book got published last year, I tracked down Ms. Kemp’s address through the school, even though she had retired, and sent her a copy with a long letter explaining her influence on me. Again, she wrote back, and it took me all the way back to my freshman year of high school, her words, tone, energy were still exactly the same.

This week I’m flying out of the Grand Rapids, MI airport. I usually don’t, because it’s not the closest to my house, and it’s fairly small so no direct flights, but there was a direct flight of Minneapolis, so it was going to be easy. I probably go out of Grand Rapids 3-4 times per year. One of my high school classmates I had mentioned on social media a few years ago that Ms. Kemp was a volunteer at the Grand Rapids airport, so each time I fly through I look, but in years have never seen her, so I figured she probably didn’t do it anymore.

On Tuesday night I fly in at 11 pm. 11 pm airports are pretty quiet. Especially small airports. I’m walking from the gate to the parking garage and I spot Ms. Kemp, at 11 pm, standing at the visitor desk packing up her things. I hadn’t seen her in person since my senior of high school.

I walk up and she looks at me and says “Can I help you?” I say, “I’m Tim Sackett”, and she says “Of course you are!” And gives me a giant hug. We catch up, I get to thank her again for her influence on me in person, and I say goodbye. Turns out, that Tuesday night shift was Ms. Kemp’s last shift ever at the airport, and now she is fully retiring. It was done at 11 pm. She was packing up to leave for good.

We have some pretty crazy things happen to us in our life. The fact that I got to see Ms. Kemp again, probably for the last time ever, by a chance meeting in an airport at 11 pm on a Tuesday is insane. One of the biggest influences in my life, and call what you will, Karma, etc. , the universe let me have that moment. Student, teacher.

Enjoy your retirement, Ms. Kemp. You influenced countless blue-collar kids to be better than we thought we could be.

6 Reasons Your Organization is Failing at Recruiting

I’m out in San Francisco this week teaching a class on Talent Acquisition to some great Pros and Leaders who are doing all they can to learn more and help their organization succeed. The class is part of the process for SHRM’s Specialty Credential in Talent Acquisition.  Part of the process is two days of deep learning with an ‘expert’ instructor in-person or virtually. Apparently, the expert instructor got hit by a bus, so they tapped me on the shoulder!

The course is designed for corporate HR pros and leaders who want to get better at TA. This is modern material, designed to help individuals begin to build out a modern recruiting practice. It helps build a foundation in the right way on what best practice organizations are doing in their TA shops right now.

I love spending time with HR and TA pros who just want to learn and get better. Who want to help their organizations be better. It might be one of the funniest things I do all year! At the same time, it might be one of the most frustrating because I see and feel their struggles!

What I find is almost all organizations fail at recruiting for basically the same reasons. Here are those reasons:

1. We fail in recruiting because we are trying to be like everyone else and afraid to stand out from the other competitors for talent in our market. Yes, this is mostly employment branding and recruitment marketing, but it speaks to basic risk aversion we struggle to overcome in traditional HR. What I find is most c-suite executives welcome this risk, but no one is giving them options.

2. We are flat out not persistent enough going after the talent we want. Great recruiting is about pursuing great talent. I married way above my pay grade! The only reason I was able to land my wife was that I didn’t give up. We all want to be wanted. Most corporate HR and TA pros give up on pursuing talent because they initially say they aren’t interested. That should just get us going!

3. We aren’t letting potential candidates know who we really are. Guess what, when you come here you’re going to have to work and we don’t allow you to have pet pigs. Sorry. I mean, we’ll still have fun, challenging work and we’ll support the heck out of your development, but this isn’t a playground, this is a business. If that sounds like you, we will love you and you will love us! It’s okay to help some talent self-select out of coming to work for you. I don’t want to attract every candidate. I want to attract candidates who want us and we want them!

4. We hear your advice, but we just suck at actually executing it because we are busy. Too busy to get better. I hear all the time from leaders that they would love to do all this cool stuff, but they just don’t have the time. So, I ask, are you successful? No, we are broken. So, you would rather stay broken then fix your shop? Well, we still have to keep doing what we are doing. No, you don’t. You can stop. That is an actual option if you let everyone know you have a plan and this is the plan to finally get fixed!

5. We fail because we don’t fully believe we are responsible. Ouch, that one hurts me, because I’ve actually been fully in that position. Someone finally gave me the title but somehow I felt like I still wasn’t really in control. Turns out, I was, but if I wasn’t going to take control, others above me were going to, since someone had to. Ugh. Once I took control, everyone around me and above me gave me full support.

6. We haven’t figured out how to use our network for good. I’ve been royally screwed by people that I networked with, only to watch them f@ck me over and take (Hi! Z.A., you prick!). Yes, this happens. I’ve also reached heights in my career that would never be possible if I didn’t have all of you helping me along the way. I see way too many pros scared that if they share, especially locally in their market, someone will steal their great ideas and secret sauce. So, they don’t and they miss out on so much good in the world! Go share, exchange ideas, and keep doing it, especially with those who reciprocate!

Has Your Job Lost that New-Job Smell?

Was on the phone with a friend of mine last week talking about their new job.  He had all that passion you hear from folks who just start a job!  Everything is new, it’s cool, it’s fun, it’s engaging.  He said it’s like ‘that new car smell’, you want to be able to keep it as long as possible.

He’s right.  He’s a pro, he gets it.  He’s experienced enough to know the new job smell, like your car, doesn’t last forever. In fact, you probably have a one to a two-year window of enjoying that smell, until it becomes the grind.  That’s the challenge, right?  How do you keep that New Job Smell as long as possible?

It got me to thinking about how to extend the new job smell.  I to have been a victim of a job losing the great new car smell.  Here are some ideas for extending the great feeling of a new job:

1. Connect with people, frequently, from outside your company.  Why?  Because the grass isn’t greener, but you wouldn’t know that because you never talk with people who are on that grass!   When you’re out with people from other companies, what you realize quickly is it’s basically all the same.  We are all grinding.  It makes your job smell a little better when you return.

2. Connect to your industry.  I took a job once and immediately knew it was a wrong decision.  The culture suffocated me!  But, I had payments, I had kids, I had a career to protect, so I grinded it out.  How?  I threw myself into HR.  I started writing. I started volunteering in my profession. I connected more.  I got engaged more than ever, in a job I knew wasn’t the best fit.  I brought my new car smell can of air freshener with me to work each day!

3. Get involved with the business. HR job started losing its new smell?  Go out and get involved in the actual business of what you do.  If you make widgets, find out how those are made. Work with your operators.  When I worked for Applebees, 90% of what I did was HR related. The other 10%?  I washed dishes during lunch rush hours, I made Pico De Gallo, I learned how to mix drinks (okay, I already knew how to do that but it was fun!), I learned how to do training, I helped develop sales and marketing campaigns, etc. Operations have many pain points.  Uncover those and help fix them.

It doesn’t happen with every job, but most jobs come with that new job smell.  It’s completely natural for all of us to have an internal clock of when that job begins to smell old.  For some people it’s two years, some five, heck, for some it’s twenty-five!  The key is understanding that’s what it is.  It’s not the job, it’s you.  No, you don’t smell, it’s you believing the job now sucks when it’s probably just the same as the first day you stepped into your now junked up office.

Figure it out.  Clean it up.  Another new job isn’t going to solve this problem.

What if you just hired without interviewing?

I have this idea floating around in my head that there is this line. The line is where information about a candidate begins to make us less efficient in hiring. Could be too much information or too little information. That’s really the entire crux of our hiring process.

At which point does the amount of information we have on a candidate make us inefficient in hiring?

Seth Godin has a concept call he calls “A/J testing“, instead of what most of us use in business as A/B testing. In A/B testing we test two possible outcomes that we believe to be fairly similar to see which one works best. In Seth’s A/J testing you test two possible outcomes that you believe are very different.

This got me thinking about what if we just didn’t interview. We posted, we sourced, we did some screening, we might even do some assessments, but then we just make an offer and have them show up. That’s our “J test”. We hire ten candidates that way, all for the same job. Then we do our A test as our same old process for another ten candidates.

What do you think your outcomes would be?

Here’s what I think would happen:

A test = same results you have now.

J test = slightly worse results than what you have now, but with an extremely lower time to fill.

In high volume hourly, with moderate to high turnover, the J test, might then play itself out as a better overall result if you are getting people hired faster. If we are truly no better than a coin flip when it comes to interview selection, does the interview really matter, especially in high volume?

This is just one example of a possible J test in recruiting and HR, there could be endless tests. You could J test compensation models, team structures, flexible scheduling, etc.

The key is to every once in while test something that no one else is. That is attempting innovation. That is pushing boundaries.

The First Question Every Leader Needs to Ask Themselves!

I’ve been blogging now for ten years. Writing every day for eight years. If you go around writing and telling people you know something about something, guess what? They’re going to ask you to tell them about something, specifically as it relates to their circumstance.

So, I get asked my advice quite a bit about talent and HR issues people are facing.

There is a bucket of questions I get asked that fall into the same type of category.  These questions all have to do with how do we ‘fix’ something that isn’t working well in their HR and/or Talent shops.  How do we get more applicants? How do we get managers to develop their people? How do we fix our crazy CEO? Etc.

I used to go right into how I would solve that problem if I was in their shoes.  Five-minute solutions! I don’t know anything about you or your situation, but let me drop five minutes of genius on you for asking! It’s consulting at its worst! But it’s fun and engaging for someone who came to see me talk about hugging for an hour.

I’ve begun to change my approach, though, because I knew as they knew, they weren’t going back to their shops and doing what I said.  The problem with my five minutes of genius was it was ‘my’ five minutes, not theirs.  It was something I could do, but probably not something they could do or would even want to do based on their special circumstances.

Now, I ask this one question: Do you really want to get better?

Right away people will quickly say, “Yes!”  Then, there is a pause and explanation, and sometimes from this, we get to a place where they aren’t really sure they really want to get better.  That’s powerful. We all believe that ‘getting better’ is the only answer, but it’s not.  Sometimes, the ROI isn’t enough to want to get better. Staying the same is actually alright.

We believe we have to fix something and we focus on it, when in reality if it stays the same we’ll be just fine.  We’ll go on living and doing great HR work.  It just seemed like the next thing to fix, but maybe it actually is fine for now, and let’s focus on something else.

Many times HR and Talent leaders will find that those around them really don’t want to get better, thus they were about to launch into a failing proposition, and a rather huge frustrating experience. Better to probably wait, until everyone really wants to get better and move in that same direction.

So, before you go out to fix the world, your world, ask yourself one very important question: Do you, they, we, really want to get better?  I hope you can get a ‘yes’ answer! But if not, the world will still go on, and so will you, and you’ll be just fine!

Career Confessions of Gen Z: An Interview with Johnny Campbell of Social Talent

A few weeks ago I had the opportunity to speak with, and conduct a short interview with, the CEO and Co-Founder of SocialTalent, Johnny Campbell. SocialTalent is an online training platform where recruiters, sourcers, and recruitment marketers alike can become true business partners by way of bite-sized videos.

I’m a daily-user and huge advocate of SocialTalent, so I reached out to Johnny the second I found out that he was a featured speaker at SHRM Talent this year. I got to watch his presentation twice, and both times, I looked around the room as people scrambled to record every word and capture every slide he presented.

This was initially going to be Q&A type of interview and as time went on, I realized I just wanted to hear what he wanted to share with me, about anything. I left the conversation with both a profound sense of inspiration, along with a better understanding of my own mind.

1. How did SocialTalent come about?

Answer: SocialTalent was made by design but became by accident. Believe it or not, it started as a hedge. About a year in, we were doing things differently and we knew it was effective. It was just a matter of time ‘til everyone started doing it. We were amongst the first in the space and we were faced with the question, “Is this actually scalable, or do we teach people how to do it?”. SocialTalent would give in-person presentations and at a conference someone said it should be digital.

2. How do you partner with the best of the best for SocialTalent content?

Answer: I’ve always had a knack for patterns. I was figuring all of this out and felt the need to share, so I started blogging. I had eyes on my content early on, which led to meeting with guys like Dean Da Costa, Bill Boorman, and others. We have a sort of “Spotify-model”, in that we have the space for the most knowledgeable people in our space to share their ideas digitally. So there are royalties that come with that – it works great.

3. How do you decide what’s important? And how do you stay on top of producing new and relevant content?

Answer: We test EVERYTHING. We also ask our customers for suggestion on what our platform is missing. We do mapping exercises that layout everything about the recruiting process and then decide how we can make an impact in each of those steps.

4. How do you show the impact of sourcing matter to a very traditional recruiting team?

Answer: The reality is, leadership doesn’t care about the technical work you can do as a sourcer – despite how impressive it really is. It all boils down to the unexpected insights and presentation of your data. How can you present your data to make it matter to leadership, a hiring manager, recruitment marketers, etc? Don’t share the process, share the answers.

5. (BONUS) Does Bill Boorman really always wear a hat?

 

Answer: I have not seen Bill without a hat in 9 years – at conferences, meetings, everywhere. He has an array of them too!

Although the purpose of this interview was to learn more about the coming of SocialTalent, we were able to have a casual conversation. The highlight of the conversation you may ask? It was when Johnny, mid-sentence, said the following:

“You’ve got the best name in the world for a sourcer… like the best [expletive] name!”
