Does Your Hiring Process Have Diversification Bias? (Diversifi-what!?!)

One of the really great things that have happened in 2020 is the giant spotlight D&I has gotten in organizations, especially around hiring a more diverse workforce. Obviously, organizations have been working on this for a while, but with limited success.

What researchers are discovering is that many organizations might have “Diversification Bias” in their hiring process. What is Diversification Bias?

Diversification bias describes the tendency to choose more variety—to diversify—when making a simultaneous decision, and to choose less variety when making the same decisions sequentially.

For the non-technical definition, we tend to hire more diversity when we hire a bunch of people at one time, verse when we hire one person every once in a while.

This actually then gives a really good explanation around why so many organizations struggle to increase their diversity hiring because most of us don’t hire a bunch of people all at once. Most organizations have one opening for let’s say an Accountant. When that hiring manager goes to hire, they’ll most likely hire someone who is similar to them.

Now, if that same hiring manager was going to hire 3 Accountants, they are forced to look at that panel of hires and they’ll notice that everyone looks the same, thus increasing the chances they’ll offer positions to a more diverse set of candidates. I’m not saying that our traditional way of hiring is appropriate, in fact, it’s just another form of bias, it’s just a researched explanation of why this is happening.

How can we hire a more diverse and inclusive workforce? 

Let’s be honest for SMB organizations this will be difficult because you’ll never really have the headcount numbers to do any type of mass hiring, so SMBs have to have a special focus on each hire and why each decision is being made, if they want to move the needle. For larger organizations here are some tips:

1. Understand your turn over data by position and require hiring managers to hire in multiples verse one hire at a time.

2. Ensure you have a diverse and inclusive interview panel where every person on the panel has an equal vote.

3. Understand your market demographics by position and make the organization aware of where you are falling short. Great you increased your D&I hiring by 18%, but if it’s mostly in an area where you already had great diversity, you really haven’t done anything to solve your problem. Also, if your market demographics tell you that there are 15% diversity candidates in a certain segment, and you are meeting or exceeding that number, executives should know your successes. I find often executives will say, “well we need to be at 30%” without knowing what that really means for the skills you’re hiring.

Awareness and focus solve a lot of issues.

Here’s the reality. Some of your hiring managers believe that hiring a D&I candidate is a risk. They believe that a diversity hire won’t perform as well. Is that bad? Hell, yes! But it’s also reality. So, when they hire one person at a time, they are less willing to take a “risk”, in their eyes, on a diverse candidate. Again, that’s their Diversification Bias, among others, showing up.

We fight this battle on multiple fronts. We address biased hiring manager behavior when we know it’s happening, but we can also address it by changing our own processes and making it easier for hiring managers to make the right decisions.

No, really, you don’t have to put a credit card or anything – no bait and switch!

How do we post that FREE job? 

Basically, if you’re a hiring manager, HR, TA, etc. and looking to hire, you just go and create a new job posting. You can find the job posting button by going to your main LinkedIn feed page, going to the upper right-hand corner, and clicking on “Work”. A drop down will show you a “Post a Job” button and you can click on that.

For SMBs who aren’t already using LinkedIn to post jobs, you will get one free job post to use. If you fill that job, you can post another. Basically, you get one free job to post at a time. If you are an enterprise LinkedIn user, you’ll get pushed into your account to post a job.

Once you add a job, you will be given the option to add the “Hiring” frame around your profile picture.

It’s pretty rare for an organization like LinkedIn to give away something so valuable for free! We know LinkedIn job postings work, we also know they can be quite expensive for SMBs to use.

I’m sure the cynics will say this is just another way LinkedIn is getting more people to use the platform and get addicted. Maybe! But, if it works, who cares! And, if it works and it’s free for an SMB to test, seriously, that’s a great thing! Take advantage!

4 Reasons You Fight to Keep What You Have vs. What You Need!

I recently had a great conversation with the CEO of Greenhouse Software, Jon Stross. Jon developed a model he calls the Hiring Maturity Model. Basically, it’s a scale or curve of where your recruiting department is in terms of technology maturity.

Part of that conversation was a fascinating piece around why do we keep technology that isn’t moving us forward or making us successful? Don’t say budget! It’s not budget! Let me explain that.

What are the four reasons why we would rather keep stuff we have versus getting stuff we actually need? 

1. We fear the pain of change. “Moving from one ATS to another ATS is hard work and takes years and it’s just not worth it, Tim!” You’re wrong. It was that way when we had on-premise software, but with modern-day Saas platforms, this isn’t as painful by a mile! My most recent ATS change took 6 weeks, and we had zero downtime because kept the legacy system going while we got used to the new system.

2. We fear short-term lower performance over the benefit of long term gains. Well, it might not be great, but we know what we have. What if we change and it’s worse!? It won’t be because you will do your due diligence and research and you’ll make sure it will be exponentially better! If what you have isn’t that good, you must be willing to build something better. Your organization needs you to do this.

3. We feel stupid and don’t know the technology enough to advocate for change. This is very legitimate. I feel stupid every single day about technology. I’ve got some stupid thing with my Macbook going on and I can’t figure it out and drives me crazy! Demo. Demo. Demo. I felt stupid about our TA Tech space and I just started demoing everything I could find and it opened up a completely new world of what is possible in talent acquisition.

4. It was your call, originally, to get what you have, so bailing on it now looks bad on you. Do you still have an iPhone 4? No!?! What!?! Why not!? When the iPhone 4 was launched it was AWESOME! Oh, wait, the iPhone 12 is better? Turns out, technology improves. What you thought was best two or three years ago is now a dinosaur in the technology world. So, just like IT, Finance, Operations, it’s okay to say, hey, the tech we have now isn’t what we need today to stay competitive for talent.

Did I say demo? For the love of St. Petersburg, Demo! It’s the single best thing you can do to develop yourself around getting smarter about the technology in your functional professional area of expertise.

Too many of us keep processes and systems way too long for reasons that when you really dig into it, don’t even make sense. “Well, Tim, we have to use this ATS because payroll is tied to it and payroll says we can’t change.” Um, what!? Does payroll drive revenue for the organization? Does payroll find and develop talent for the future of the organization? Stop it! Stop the excuses.

Oh, Budget! 

I forgot it’s the pandemic, you don’t have a budget. Actually, you do. I mean you’re already spending it on crappy software that isn’t working for you. Stop spending that, and you have all kinds of budget! I have never met one CEO/CIO/CFO who when shown a better more efficient way of doing business wasn’t all in on giving it a try if it didn’t cost them more money. Same money? Okay, let’s do it!

4+ Ways I would Fix Politics

Yep, buckle up kids, Uncle Timmy is ranting today!

First, anyone who calls themselves “Uncle” anything should be shot. That’s a creepy factor of one thousand, on a scale of one to one hundred.

I’ve been trying to figure out how to write about politics for a few months now. My personal Life Coach, Kristian Dunn, has pleaded with me, not to do this. “You’re going to ruin your career! You should stay neutral! Everyone loves Switzerland! Only idiots talk about politics!” My life coach is very Aaron Burr – “Talk Less, Smile More, Don’t let them know what you’re against or what you’re for!”

He’s way smarter than I am. I just can’t sit here and watch what’s going on and not act!

Okay, here are the four things I would do to fix politics:

1. Political Advertising, of every kind, can only be run for 30 days before the election, and the amount spent has to be equal for all parties. So, Dems run $25 Million only, GOP can only run $25 million. But this includes all registered parties in all fifty states, so if the Green Party only spends $500K, guess what? Dems and GOP can also only spend $500K, or they could give money to the green party to be used for additional advertising.

2. If you vote early, all advertising is eliminated from your TV, social media, radio, etc. I’m not sure how technology will figure it out, but if they can figure out I like certain stuff, they can figure out how to filter out certain stuff.

3. You get 2 terms max – President, Senate, House. That’s it. No, sitting out for one term and coming back. Do your time, and then get a real job, you loser career politicians trying to make decisions for me and you’ve never worked a real job. Also, judges get ten years max, at all levels. I get why we do lifetime appointments, but what we end up with are dinosaurs on the bench that parties won’t let retire for fear of losing a seat. RBG should have been on a beach in a hammock with a frozen cocktail, but No, we need her to stay around until she dies.

4. For every lie a politician tells, and we’ll create judging panels of voters with equal numbers who will vote on the lies, and the politician has to spend 24 hours in prison if it is determined they lied, and pay the American people $100,000 per lie. By the people, for the people, motherf@ckers! “But he lied more!” One lie is too much. You are supposed to be helping us, morons.

You want some bonus ones!? Because I’m fired up and my Life Coach wouldn’t take my call this morning!

Bonus fixes:

– All elected officials get the same crappy health insurance you give to senior citizens. Same docs, same hospitals, same drug costs. No more Walter Reed. You’re going to county general, I hope you didn’t cut their funding!

– If your net worth is over $5 million you can’t run for office.

– If you’re eligible for social security, you can’t run for office.

– If you have paid income taxes in America for ten years, have citizenship, you can run for every office in the land.

– If you ever got recorded tasting or eating a Tide Pod you can’t run for any office. (Come on, we’ve got to have some limits!)

– If you’ve been publicly recorded stating that you believe the earth is flat, you can’t run for any office.

Happy voting! Don’t pay any attention to the rules designed by the two parties in power, to keep those two parties in power, and not allow anyone else to rise up to power. Because I’m sure one of those two parties fits all of your ideology perfectly, right?

 

4 Things You Can Do to Get Candidates to Open Your Emails!

I found some cool data that probably got overlooked a while back from CB Insights. Now, this data is from 2016, but it’s super relevant!

CB Insights did some testing with their own email newsletter that went out to 175K+. A very big sample and the reality is they have the exact same goal as we all do, Get Candidates to Open Our Email!

These 4 things work really well in getting people to open your email:

1. Brand Names. CB found that using a big brand name like Apple, Google, Nike, etc. in your subject line increases your odds greatly of getting someone to open your email. Now, you might be asking yourself, “Tim, how the heck am I going to use a brand name in my recruiting emails!?” How about something like, “3 Ways we are a better place to work than Apple!”

2. Short TitlesLess is more when it comes to attention-grabbing subject lines! I suggest under 5 words if possible. “Are we paying too much?” or “I’ve Got a Quick Question” or “Sackett” – Yep, in my own testing, the one email that gets open at a higher rate than any other is when I only put my last name in the subject line!

3. Negativity. This seems counter-intuitive. No way! People love positivity. You are right, but negativity draws them in! “How Candidates Fall on their Face!” will get opened way more than “How Candidates Succeed!” Again, in ten years of blogging and making headlines, this data also rings true. I get way more interaction on negative headlines than positive headlines.

4. Surprises. Different viewpoints that people don’t expect. “Punching Your Boss Can Get You a Raise!” or “Older Workers Have More Energy Than Millennials!” or “Hiring Dumb People!” Basically, people open these because they don’t agree with the headline. What the heck is Tim talking about today!?!

So, if all of these things work. What does CB Insights say doesn’t work, in fact, what should we stop doing with our subject lines? 

  • All of the opposites of above! Long headlines, positive headlines, boring, etc.
  • Question Headlines. “What 3 Things Are You Doing to Hurt Your Brand!” While Buzzfeed has made billions with these clickbait headlines, CB found readers are getting fatigued with these types of headlines. (I will tell you “The X Things to do…” headlines still work in my world. 5 Ways to Hire More People! Will always do well.
  • Broad topics do worse than Niche. A headline that says “5 Ways to Attract More Talent” will do worse than “5 Ways to Attract More Nurses Right Now!”

The key to great email subject lines is they get opened! If you send out a hundred emails to candidates and no one opens them, it doesn’t matter what the content is and how much time you spent making it perfect. Get Them To Open Your Emails! Is the single most important thing you should worry about first!

It’s very Recruiting 101, and it’s something almost every recruiting shop struggles with, but then we go and focus on the picture we’re using. Does it have a puppy and a kid in a wheelchair? No, stop the presses! Stop it. Fix the basics first, then worry about doing the higher level stuff.

5 Tell-Tale Signs Not to Make That Offer!

If I have learned anything at all in my HR/Recruiting career it’s that everyone has an opinion on what makes a good hire. If you ask 100 people to give you one thing they focus on when deciding between candidates, you’ll get 100 different answers!

I’ve got some of my own. They might be slightly different than yours, but I know mine will work!  So, if you want to make some better selections, take note my young Padawans:

1. Crinkled up money. Male or female if you pull money out of your pocket or purse and it’s crinkled up, you’ll be a bad hire!  There is something fundamentally wrong with people who can’t keep their cash straight. The challenge you have is how do you get a candidate to show you this? Ask to copy their driver’s license or something like that!

2. Males with more selfies on their Instagram, than all other photos. I don’t even have to explain this (also, don’t go do a count on my IG!).

3. Slow walkers.  If you don’t have some pep in your step, at least for the interview, you’re going to be a drag as an employee.

4. My Last Employer was so Awesome! Yeah, that’s great, we aren’t them. Let’s put a little focus back on what we got going on right here, sparky. Putting too much emphasis on a job you love during the interview is annoying. We get it. It was a good gig. You f’d it up and can’t let go. Now we’ll have to listen about it for the next nine months until we fire you.

5. Complaining or being Rude to waitstaff.  I like taking candidates to lunch or dinner, just to see how they treat other people. I want servant leaders, not assholes, working for me. The meal interview is a great selection tool to weed out bad people.

Why do we suck so much?

There’s an interactive questioning technique called The 5 Whys.  The theory is that if you continue to ask ‘why’ enough times you’ll get to the root cause of every issue.

Timmy is a bad performer. Why?

He doesn’t follow through on anything. Why?

It seems like he gets things started well and then moves onto other things before the first thing is finished. Why?

He likes the energy of starting new projects. Why?

He thinks if he’s on the front side of the project, he’ll have more influence in the direction the project is going. Why?

Because that has been his experience with our organization.

Oh, so he might not be a bad performer. He just has an opportunity area that we might be able to help him out with – getting projects across the finish line.  And we’ve taught him to behave in this manner.

I don’t know if you have to use to 5 whys each time, I do think you have to ask at least 3 whys to get past the emotion of any decision.  We tend to make most decisions with some element of emotion.  Getting to the third why will get the emotion out in the open.  That is important in any decision-making process.

Does this technique seem a little ‘parental’?  It does, which is why you probably don’t want to make a habit of using this technique too often.  It is definitely a tool, though, that can be very effective for a leader to use from time to time.

“We need to change our hiring process!”

Why?

“We have had 3 consecutive failed hires.”

Why?

“Well, one person was a referral from an executive, so we hired without really checking references. One hire totally aced our pre-employment testing, but had a sketchy work history, but tested off the charts. One was a knock out in the interview, marginal testing, and just didn’t pan out.”

So, do we really need to change our hiring process? Or should we just start following our hiring process?

3 Whys takes the emotion out of any decision making process.  It gets out everyone’s inner issues about the problem.  We tend to lead with a crisis statement that will lead to action.  If we take action based on incomplete information, we will unnecessarily start doing things that we might not need to do, or make changes that really don’t make sense to the organization.

Next time you are facing a tough decision, start asking ‘Why’ and see where it leads you, you might be surprised where you’ll end up!

Gawd! We love gossip!

I’m personally on five text groups, a few Messenger groups, a couple of IG groups, and a number of email chains that all act like some strange modern version of a watercooler in the breakroom at work. Or the back smoke break patio at the office. Pick your pleasure.

Cultural anthropology sees gossip as an informal way of enforcing group norms. It is effective in small groups. But gossip is not the search for truth. It is a search for approval by attacking the perceived flaws of others…As a social enforcement mechanism, gossip does not scale. Large societies need other enforcement mechanisms: government, religion, written codes.”

Think about how gossip can help organizations perform better.

If I’m new to a department, gossip quickly lets me know the group norms that are expected and tolerated. If I want to be viewed as a good performer I will follow the group norms and gossip is the vehicle for letting me know what those norms will be.

If I’m a “good” gossip, I skilled at finding and sharing information amongst my team they find valuable, I’ll quickly increase my status within the department. I have to be careful as lies and false gossip can quickly bring me down in status.

The problem with gossip, historically, is in didn’t scale well. I might have some juicy gossip but how am I going to effectively share that across an entire organization? But, now with social media, the internet, smartphones, email, Teams/Slack, Zoom, etc., we can easily spread gossip, both good and bad.

So, why am I talking about gossip? 

I will tell you leaders and HR spend more time trying to stop gossip within the organization than almost anything. I’m wondering if we are actually doing ourselves a disservice. What if we used gossip to drive great engagement? What would that look like?

The key to great gossip is “we” all want to be in on a secret. 

We want gossip that we believe almost no one else has. To use gossip to enforce organizational norms (gossip at scale) we can’t just go out and start launching secrets into the world. There has to be a plan!

The problem with trying to lead with gossip is it can lead to chaos. If we believe the social/group norm is to communicate via gossip, that is a very fine line to try and navigate successfully, knowing it’s hard to know what gossip to believe or not believe.

I think we can use the psychology behind our desire for gossip, though, to drive some great outcomes within our organizations.

What happens if you’re in a small meeting, let’s say, five people. The CEO is one of those people and she has something amazing to tell everyone, BUT, the four of us will have to keep this secret. We can’t tell anyone!

We all leave the meeting. I’ve got my #1 right-hand person on my team. I’ve got to pull them in, this is too important, this has too big of an impact on our department not to let my #1 know! So, I trust them (like the CEO trusted me) to not tell anyone else. What happens?

  1. They are over the moon that I trusted them enough to bring them in on the secret. (High Engagement – High Loyalty)
  2. I put myself in a really bad position if the CEO finds out.
  3. I start working with the CEO to let us work on a comms plan to let others know that need to know. (basically to cover my ass for already letting the secret out into the wild!)

Welcome to Organizational Behavior 101, kids!

Every leader has “gossip”. Stuff they know that their team doesn’t know. Some of that is secret. Some of that is just stuff they found about before everyone else, for an undetermined amount of time.

I find that leaders who can use the positive “safe” gossip for informing their team tend to have extremely high team engagement. “Hey, team, we need to pull it in close for a five-minute huddle, I’ve got something really important I need to share with you. But, first, you have to understand, this is NOT public information! We can’t allow this to be shared.”

I just wrote that, and I’m sitting here wanting to know what comes next! Gossip is a powerful tool, that can just as easily make your career as break your career!

As leaders, it’s our job to ensure the group norms we allow are ones where the good gossip, the sharing of information that helps us all increase our knowledge and power are encouraged, while the bad gossip is shut down immediately. All gossip is not bad, but it’s all-powerful in terms of possible outcomes.

I know you hate clickbait headlines, but they work, plus I know you want to know, so why give it away in the title! I mean I don’t get paid for my dashing looks and witty charm! Thank goodness!

LinkedIn launched its 2020 Future of Recruiting survey results today and it’s one of my favorite content pieces to comment on. Click through the link to download it for yourself, it’s packed with interesting data around talent acquisition and recruiting!

The #1 Skill for Recruiters in 2020 is…Adaptability!

Did you guess that? I didn’t. I think I could have probably could have had 50 guesses on not got that one. Here are the others:

Fastest growing skills for recruiters in 2020:

● Personal Development +44%

● Diversity & Inclusion +42%

● Talent Pipelining +37%

● Decision-Making +34%

● HR Strategy +30%

Okay, I can see personal development being high on the list, since 2020 has brought a lot of quality time working in remote settings and high unemployment numbers for recruiting pros, I think most people have been thinking about their personal and professional development.

I actually would have guessed D&I would have been #1. 2020 will be remembered for a few things – Covid, Social Justice, and the U.S. finally getting a sane person in the White House. So, from a talent acquisition perspective, I would have guessed diversity and inclusion recruiting to be the top priority.

HR Strategy actually makes zero sense to me! So, you’re in talent acquisition and your most needed skill is HR Strategy? Quite frankly, it makes you question the results overall. How could that be? Talent Pipelining? Yep! HR Strategy? Nope! But, it’s 2020, weird times.

Another big eye-opening stat from the report:

70% say Virtual Recruiting will become the new standard!

Okay, this one will take some explaining and background. First, what do you mean by “virtual recruiting”? So, for this data, that basically means, the process we have for recruiting can be done virtually. Sourcing, video interviewing, online assessments, etc., can all be done virtually, so I guess, yes, in that case, “virtual recruiting” is the new standard.

But, honestly, most of that stuff was already fairly standard.

I think the bigger aspect is Recruiters believing they’ll continue to be virtual/remote after Covid. I think Covid has shown organizations that in a pinch, yep, recruiting can be done virtually. But, every organization will have to truly decide is it better or the same as before, or possibly worse?

I’ve spoken to a number of F500 executives who aren’t super keen on remote recruiting because the relationships with hiring managers are worse, synergies amongst the TA team aren’t as robust, and brainstorming around testing and how to improve seem weaker in remote settings. Some of that can be improved, but it still comes down to leader perception.

We’ve been automating recruiting since the first Caveman needed a new assistant to track dinosaur migration patterns, so the fact that we’ll continue to automate and be able to recruit from anywhere in a mostly Saas environment should not be surprising to anyone.

Could Employee Data Portability be the Future of Employment?

Do you remember when cell phones first came out? If you were with Verizon and you wanted to switch to Sprint, you actually had to change phone numbers! Think about how that would impact your world today. We switch from company to company, go-between social apps all day long, never worrying that our “profile” our data, won’t follow us.

In the mid-2000s the FCC finally made the determination that we should be able to move our phone number from one carrier to the next. Our phone number was part of our personal data. It’s how people recognized us.

Now, think about how our jobs are similar to our phone number, in terms of data.

You go and work at company A. You do a great job. You want to use that great work to get a new job at company B, but company A is restricted from telling company B anything about you, besides maybe some dates of employment.

What if we had a full digital file of everything we did at company A. Our performance records. Our training and development records. Maybe even records of peer reviews, etc. Exactly which jobs you held and what you did.

Do you think that would help you get that next job?

For most, it would help a bunch. If you sucked it might hurt your chances, but hey, you sucked, get better at your current job and turn it around!

Workday has been working on making employee data portable between Workday customers. That is close, and it’s definitely a step in the right direction, but so far you can’t take your Workday record and take it to a competitor HCM solution like Oracle or SAP. But, if you worked at three Workday HCM shops in a row, theoretically they are putting into place the ability for you to make your employment data portable.

That’s really cool! Because one of the biggest issues we face as candidates and as employers is truly knowing what someone has done previously, and letting a potential future employee know what we have actually done. Unfortunately, way too many people flat out lie on their resume/application/LinkedIn profile, that it’s hard to take any of those things as concrete proof of work.

I actually really like the idea of employee data portability. We allow employees to have a copy of their employee file, but so often, there isn’t really any substance in those files to help an employee get their next job. I also, get that if you had a negative job experience, you might not want that, but let’s face it, most people have some negative job experiences along the way, and I think all of that would come out in the wash.

We are the collective of our experiences, not just our most recent experience. As a hiring manager, I’m looking for trends and growth, understanding an individual might have made a bad job choice that didn’t fit well, and that might pop out. But, I also like the fact that if someone is truly a bad apple, that will also pop out.

We are all quickly becoming portable data sets. Facebook, Instagram, Snap, TikTok, Twitter, etc. already know this. Most consumer marketing pros already know this. Employer technology tends to lag behind, but I think we are all headed down a path where one day getting hired will be less about your resume or profile, and more about your complete data set you can show an employer with a simple click.
