5 Things HR Leaders Need to Know About Developing Employees

I think we try and deliver a message in organizations that all employees need and want to be developed.  This is a lie.  Many of our employees do want and need development. Some don’t need it, they’re better than you.  Some don’t want it, just give me my check.

Too many of our leaders truly believe they can develop and make their employees better than they already are.  This is a lot tougher than it sounds, and something most leaders actually fail at moving the needle on.

Here are some things I like to share with leaders in developing their employees:

1. “When someone shows you who they are, believe them the first time” -Maya Angelou.  I see too many leaders trying to change adult employees.  Adult behaviors are basically locked. If they show you they don’t want to work.  They don’t want to work.  Part of developing a strong relationship is spending time on people who are not a waste of time.

2. People only change behavior they want to change, and even then, sometimes they’re not capable of it.  See above.  When I was young in my career, I was very ‘passionate’. That’s what I liked calling it – passionate.  I think the leaders I worked with called it, “career derailer”.  It took a lot for me to understand what I thought was a strength, was really a major weakness.  Some people never will gain this insight.  They’ll continue to believe they’re just passionate when in reality they’re just really an asshole.

3. Don’t invest more in a person than they are willing to invest in themselves.  I want you to be great. I want you to be the best employee we have ever had work here.  You need to be a part of that.  I’m willing to invest an immense amount of time and resources to help you reach your goals, but you have to meet me halfway, at least.

4. It’s usually never the situation that’s pissing you off, it’s the mindset behind the situation that’s pissing you off.  Rarely do I get upset over a certain situation. Frequently, I get upset over how someone has decided to handle that situation.  Getting your employees to understand your level of importance on a situation is key to getting you both on the same page towards a solution. Failure to do this goes down a really disastrous path.

5, Endeavor to look at disappointment with broader strokes. It’s all going to work out in the end.  It’s hard for leaders to act disappointed.  We are supposed to be strong and not show our disappointment.  This often makes our employees feel like we aren’t human.  The best leaders I’ve ever had showed disappoint, but with this great level of resolve that I admired. This sucks. We are all going to make it through this and be better. Disappointment might be the strongest developmental opportunity you’ll ever get as a leader, with your people.

As you get ready for 2017 and you have big plans for employee development in the new year, keep these things in mind. Development of adult learners, your employees, is extremely complex. You want to help them better their weaknesses when in reality you should really be focusing on how to leverage their strengths, at least this is what science tells us.

Regardless of your approach, employee development fails when you try a one-sized approach to teach all the employees the same. The best employee development is individualized, focused, and driven by the employee themselves.

Your Dreams Are Adjustable

I once wanted to be a teacher.  In fact, until I was about 23 years old, I thought that was going to be my future.  Then I taught and found it wasn’t for me.  Not the teaching part, the public education administration political part.  It only took one example to show me public education was fundamentally broken.

The local museum in town had this great exhibit in for only two weeks, by chance my class was studying the same thing, what luck, I thought to myself, the kids will love this! I went to my principal and told her I wanted to take the kids to the museum instead our annual trip to the zoo.  “Can’t do that”, she said, “had to be approved a year in advance, but you can do it next year”. “It won’t be here next year, it’s a traveling exhibit, it’s only here this year.”, I explained.  “Sorry, won’t happen”, she replied. “What if I got parents to do this after school, or on a weekend, and it wouldn’t cost anything?”, I pleaded. “Nope, can’t let you do it, don’t waste your energy on this”, she could see my rising frustration on something that made no sense.

So, we went to the zoo. The same zoo the kids went to every year, for the same tour, same learning, same cage animals, not even trying to get out.

The writing was on the wall for me, right then and there.  These people didn’t really care about educating kids. They cared about following process and procedure. Even if it didn’t make sense.  My dream of being an educator needed an adjustment.

My dream didn’t die, I just found a new way to scratch that itch.  So many people believe if they didn’t reach their dream, that it dies.  I think that’s just an easy way to getting out of doing the hard work.  The hard work isn’t all that you put into reaching your dream. That it actually work you enjoy, you’re chasing your dream.  The hard work starts when you can’t reach your dream, or you decide the dream you had is no longer the dream you want.  The hard work starts the moment you adjust your dream to something else.

I truly believe people should chase their dreams for as long as they’re appropriate. Awesome, you want to play football in the NFL, that’s great! You’re now 38 years old and never made a roster, time to make an adjustment!  How about working in some capacity in the NFL? Coaching? Marketing?

We give people a false sense that it’s alright to chase your dreams forever.  We even give them examples of some 90-year-oldd lady who ran her first marathon, or something like that. We encourage it. Never do we feel it’s appropriate to tell someone, “Hey, maybe it’s time to think about something else”.  Maybe it’s time to adjust your dream.  It’s okay. You won’t shrivel up and die.  It’s just a dream, they’re adjustable.

The One Conference HR Pros Need to Go to in 2017 #WorkHuman

So, I’ve been on the record that my favorite conference to attend is the HR Technology Conference. It’s my favorite because I geek out on HR and TA Tech and I’ll send three days on the expo floor demoing every product under the sun. That’s me. That’s not most HR pros.

I’ve actually had HR pros read my stuff and go to HR Tech and then come back to me and said they weren’t too happy with my recommendation. When I asked them why they went, it was because it was my favorite conference. To which I needed to ask, but are you even into HR Tech or have a need to buy? It was always no!

Officially Announcing My Candidacy for the 2020 Presidential Election #ACatInEveryPot

Apparently, we will now campaign for four years to become the President of the United States for four years. Makes sense. I like the Canadian system of campaigning way better than what we have here! 90 days or less and we’re done! Doesn’t that sound like a smart law?

Until then, I’ll have to live with what we have. So, since I’m a U.S. born citizen, over the age of 35, and I would prefer to run under a third party as neither the Republicans or Democrats come close to meeting my needs, I’m officially running under the HR Party!

If I know anything, I know HR loves a good party!

Here is my platform, as of right now, but there’s a good chance I will change often depending at which conference I’m at and what part of the country I’m in at the time:

  • The only way you can now vote for any office is to first fill out a change of address form, completely (even if you haven’t recently changed your address), in black or navy blue ink, and you also must have completed your annual open enrollment.
  • Wine and Chocolate will no longer be taxed, and companies selling these products in the United States must sell them at cost. That should get me at least 51% of the popular vote!
  • By law, you will now not be allowed to talk to anyone before 9am on Monday mornings at your workplace.
  • If you miss an interview due to “car trouble” you will be publicly hanged. This is the single most overused excuse for missing an interview, get more creative or die.
  • If you are a no-call, no-show for an interview, or your first day of work, you will be deported to Siberia or Fargo (they’re basically the same).
  • Grammatical errors on resumes will now cost you a hand. You can pick which hand. I actually think this is dumb, but I need to pander to my electorate.
  • By law, you will no longer be able to call in sick for work on Mondays or Fridays. Because we know you’re lying.
  • Organizations caught paying less to women, for the same position, same skills, will be forced to fire every man that works for them.
  • All colleges will now cost the exact same amount. $10,000 per year for full tuition and books. Living expenses depends on where you can get in – i.e., it costs more to go to college in New York then Omaha. Private or Public. You still have to get accepted based on their admission policies.
  • Cats and dogs will now be allowed in all workplaces where there is not a health concern. No, you can’t bring your pot belly pig, or your snake, or your fish. Cats and dogs, we’re in America.
  • You will not be able to manage other people until you have worked for a minimum of five years in real jobs. No, going to school that mommy paid for and working four hours per week in the library doesn’t count as work.
  • We will now have CEO pay be directly paid in proportion to that of the average worker salary of the companies they lead. That proportion will be 25 times the salary of your employees. If your average salary is $45,000 for employees, the CEO can make $1,125,000. Don’t worry the 95% of white guys in those roles will be just fine. The extra corporate profit will be paid to the shareholders and employees in equal amounts.

Happy Thanksgiving, HR and TA Friends!

I’m super thankful for 2016. I have to say in 2016 I honestly believe I’ve met more HR and TA leaders and pros in this year than any other single year in my professional career!

I’m constantly told, by well-meaning folks, when I go to a new place something like, “Well, Tim, the people here are great, but from an HR (or TA) perspective, we’re probably 3-5 years behind!” Almost every single place I go! Big city, tiny country town, foreign countries, big company, small company, startups. Everyone says the same thing!

What I find is really two things:

  1. You think you’re way more behind than you actually are.
  2. Those who are actually behind, really don’t care or have given up on their profession and/or their organizations.

Those who really care about HR and TA are rarely ever behind. They might not have the same resources as other companies, but their thought processes on what is great HR and TA is spot on. Also, I rarely find HR or TA professionals or leaders who truly feel they’re on the cutting edge of innovative HR and TA practices.

The fact is, those who are on the cutting edge of HR and TA are less than 1%. If you go to HR and TA conferences you probably get to hear from these folks, and that makes you feel behind, but 99.9% of those sitting with you in the audience are right where you are! Also, just because someone is from a big, popular company, don’t think they know about HR or TA than you do!

Most of the truly great HR and TA leaders I meet aren’t from giant brands. They’re from medium to smaller organizations and they’ve had to hustle to get their shops in order, they’ve had to be innovative to compete, and they’re much more willing to push the envelope of technology to move their organizations forward.

So, today I’m giving thanks. I thankful for all the new friendships I’ve created over this past year. I’m thankful for all the old friends who call me out on my bullshit. I’m thankful for having this community of people who care so damn much about their organizations and their people. It’s uplifting to work in this world every day.

It Sucks Getting Turned Down for a Promotion!

The hardest part of being a leader is promoting an employee internally when there are more than one viable candidate for the position. The fact of the matter is someone is going to get that job, and one or more are not. That usually ends with one of your really good employees being pissed off.

I’ve read countless articles on how to handle this situation and they’re mostly crap, and I think written by people who have, 1. Never actually dealt with this situation and/or 2. Never be turned down for a promotion they truly felt they deserved!

For some reason the the Dallas Cowboys current quarterback situation reminds me of this issue. Rookie Dax Prescott came in when Tony Romo got hurt. He’s been awesome and the Cowboys are currently one of the best teams in the NFL. Tony Romo, a great quarterback in his own right, is now no longer injured and ready to return. Almost every team in the NFL would love having Tony Romo start for them.

So, it’s a bit different from the promotion scenario, but not really. Tony should be promoted into the role of starting quarterback. He’s proven, he’s good, he used to be the starter, but he’s not going to. In his absence, they found a replacement that is really good as well and you don’t want to screw up that chemistry.

Here’s what I really like about Romo. He came out and became the ‘team’ guy. He’s letting everyone know, including Dax, this isn’t about Tony Romo, this is about the Dallas Cowboys winning the Super Bowl. He’s supporting Dax and the team to keep winning and will do whatever it takes to make that happen, including supporting them on the sidelines and not playing. Oh boy, you know that’s tough for him to say!

Not getting a promotion at your job, feels exactly what Tony Romo is feeling. Don’t kid yourself about the money. He would play for free this year if he could win a Super Bowl. You really, really wanted that promotion, but someone else got it. Probably, someone you feel you’re as good as, or maybe even a bit better, but the ‘team’ choose to pick someone else for that role.

You have a choice to make:

  1. Be disgruntled and pissed off, believing you got screwed, probably leave the company, eventually.
  2. Be that ‘team’ player. Keep being the high performing employee that got you in a position to be considered for promotion, and support your peers, waiting for your next opportunity.

Most people will choose number one.

In almost every single situation in a corporate environment where I’ve been a part of these decisions, no matter how hard we tried to let the other person know how valued they are and what are our plan was to get them to that level they desired, they still choice to go the route of number one. It takes a really strong person to go the route of number two and be Tony Romo.

In the end, choosing to go the path of number two actually says more about you as a leader, than your actual performance as an employee.

How focused Are Your Leaders In Making Your Organization Successful?

We all like to think we have a leader or two that is freaking dialed in at a level far superior to everyone else. They’re freaks. In early, usually, one of the first ones, out late, if not last. They seem to know what’s going on in every part of the organization before you do.

Our top leaders are ultra-focused on making their organizations great. Nothing seems to distract them and throw them off their game. So much so they probably have very questionable work-life balance, if they have any at all.

Want a real-life example of one of these freaks!? Let’s take a look at Alabama head football coach, Nick Saban:

Nick Saban said he wasn’t aware that millions of Americans went to the polls on Tuesday to vote for the next president of the United States.

“It was so important to me that I didn’t even know it was happening,” Alabama‘s head football coach told reporters in Tuscaloosa on Wednesday evening. “We’re focused on other things here.”

To be fair, news media isn’t part of Saban’s routine.

The 65-year-old coach typically wakes up every morning, has a Little Debbie Oatmeal Creme Pie and a cup of coffee and watches about 10 minutes of The Weather Channel, which promised no political coverage on Election Day…

Nick Saban wasn’t aware there was a Presidential election going on! Brother! That’s focus!

I’m not sure I buy into the fact he had no idea. Most leaders, especially leaders of 18-22-year-old young men, would have made a very specific point to encourage those men to be a part of the American process. To show their leadership within the community by voting. But, Nick is a freak!

Nick Saban is not like most leaders, he’s an outlier in every definition of the term, which makes him extremely good and extremely successful at what he does.

Do you think you have a leader in your organization that is so focused on making you successful that they didn’t even realize there was a Presidential election going on?  I doubt most of us have one of these folks in our organizations, but if you do, you need to pay attention to that person! I’m not saying it’s healthy, all I’m saying is success is hard, and sometimes you have to have unhealthy habits to get it and maintain it. We all face that balance

We all face that balance. Don’t judge Saban for his choices, they’re his to make. He’s addicted to success, even if it means not knowing what’s going on in the world around him.

Vets, We Love You, but We Still Aren’t Hiring You!

One of the most politically correct lies that employers spout off constantly is how desperate they are to hire Veterans! There’s a reason for this. In America, we love to honor our Vets! There’s nothing better than propping your brand up against that American flag with a soldier standing right next to it.

The reality is, most Vets are still struggling to find solid careers. Sure, everyone wants to offer them a $15/hr bust-your-ass-job, but Vets are looking for salaried positions with great benefits, in jobs they can work the rest of their career, that won’t destroy their body. Not many employers are offering Vets those jobs!

I’ve been writing about this problem for the past five years and I get a healthy stream of Vets who write me behind the scenes and share their stories and struggles to find solid career level positions. I just recently had an individual who came out of his service with a degree in HR, service of constant promotion, supervised upwards of one hundred soldiers at a time. In that role, he had constant performance management, training, process improvement, etc.

He was applying for an entry-level HR Generalist role. He got turned down because he didn’t have enough experience!

So, why are companies still struggling when it comes to hiring Vets into higher level roles? Here’s what they don’t tell you:

  1. Less than 1% of Americans have ever served in any branch of the military. We fear what we don’t know, and we definitely don’t hire what we don’t know! We only see pictures of Vets holding guns and in combat, but that’s a small part of their every day activities.
  2. Movies have given us a warped sense of what professionals in the military actually do. Today’s modern military is rarely portrayed as it actually is in the movies because it wouldn’t be very exciting. It’s the same reason you don’t see movies about the day to day happenings of a large company. It’s mostly boring! What most military pros do on a daily basis, away from battle zones, is mostly the same stuff you do on a daily basis. It’s HR, logistics, accounting, administration, training, development, etc.
  3. We overvalue work experience within an industry. If someone worked at your competitor for 3 months, you would value that more highly than a military professional doing the same job for 3 years. We so overvalue industry experience it’s not even funny! I’ve worked in four different industries and each time had people tell me, “Oh, Tim, this is the craziest industry you’ll ever be in”, ever time! Guess what? It wasn’t. It’s all the same! Get over yourself!

I recently hired a Vet into my own company. We mostly hire new recruiters and train them up, but it’s definitely a career job. Great recruiters can find work anywhere for the rest of their life, in every industry. It’s mostly a desk job. Recruiting companies love to hire former college athletes. What I’ve found is Vets come with the same motivations and skills, but their work ethic might be a bit stronger!

I constantly have CEOs tell me they just want people who want to work. Yet, when it gets down to their hiring managers, there’s a mental block happening. If these military folks were minority or women we would call this discrimination, but for some reason, we don’t say that with Vets. But, that’s mostly what’s happening.

We love to hide behind the fact we found someone with more ‘industry’ experience, or someone who has done the same job, etc. It’s all excuses. You don’t hire Vets because you don’t think they can handle your jobs. The fact is, they can, they just need you to give them a shot!

Do yourself a favor this Veteran’s Day. Take a chance and hire a Vet into a job you’ve never tried before. Sure, they’ll need some training, but they’ll bring the rest, and you might just find your organizations next great talent pool!

Okay, Your Candidate Won, Don’t Be An Asshole!

I’m writing this before the election, because either way it turns out, I would feel the same way!

Congratulations! Your candidate won! It’s like when OJ was acquitted of murdering his wife and Ron Goldman. A bunch of people ran around so freaking ecstatic that he ‘won’. Chris Rock famously said,”We won, we wonnnnn!” “What the fuck did we win? Every day i look in the mail for my OJ prize and it ain’t there.”

I’m waking up today, knowing 100% I won’t be getting a Hillary check or a Trump check! In fact, regardless of who won, there’s a great chance I’ll be getting an invoice!

When Michigan State plays the University of Michigan and MSU wins. I’m going to be an asshole to a lot of UofM fans. Why? Because mostly their douchebags and that’s kind of how fandom works in college athletics. If you beat your rival, you can be an asshole until they beat you, then you know it’s your turn to take it for a year, or whenever you beat them the next time.

Politics are not college athletics.

Voting for President isn’t about winning or losing. We’re all on the same team! The team is called America.

That’s the hard part. America has turned into this giant multi-national organization. Within that organization you have mergers that have taken place, we’ve tried some spinoffs, we’re constantly trying to launch startups, we have our main product line that is a cash cow but every new hire thinks it sucks, etc.

America just got a new CEO. Regardless of who that CEO is, some employees aren’t going to like it. A few will actually leave the company, but it’s mostly employees blowing smoke. Leaving takes real work, most people say they’ll leave and then have selective amnesia when the topic comes up after the fact.

So, I’m in HR. It’s now my job to get as many people as possible to follow the new CEO. That’s how a company stays successful and/or turns itself around. Develop a vision, get behind it and see how good we can make it. Americans for the most part, have always been fairly decent employees. We’ll voice our opinion, but when stuff gets real, we support each other.

So, today, when you walk by that co-worker who voted for the other person and lost, don’t be an asshole. Be sympathetic. They want, what you want, to be the best country we can be for those here now and for those who will be here in the future.

 

 

Too Many Recruiting Tools Are Killing Your Recruiting Efforts

You’ve heard of this concept of the Inverted-U Curve, right? It’s fairly straightforward. In the beginning, you have nothing or very little. As you increase the resources you begin to become more effective. Eventually, as you add more resources you’ll actually reach maximum potential.

In the attempt to go even higher, you keep adding more resources, but you don’t see an increase in effectiveness or output, you actually see a decrease. This is the basic concept of the chart above.

This happens in recruiting too many organizations.

We start out with a bunch of recruiters and some phones. That’s not enough we need to add some other stuff, these recruiters need tools! So, we give them email and an ATS. Then comes the job boards, postings, InMails, etc. Might as well automate background checks and references. We really need to fill the pipeline, here comes sourcing tech!

Wish we had a way to get our messages out to candidates more effectively! CRM, branding technology, data analytics, SMS messaging, etc. Just keep adding more tools! That’ll a fix it!

Except it doesn’t!

What happens to your recruiting team as you add more tools?

  • The complexity of the process increases.
  • Core recruiting skills diminish, or at the very least don’t increase. (Laziness factor)
  • Increased points of failure in communication with each piece of new tech.

What we know is technology doesn’t make you better at recruiting. Technology makes you faster at recruiting, but if you suck at recruiting, technology will only make you suck faster!

Great recruiting starts with your people. Your recruiters. That’s your foundation, not your technology. Technology can help cover up some hickeys of bad recruiters temporary, but eventually, we will all see the real hickeys!

So, before you sign that next contract for some new technology, first take a look at your team. Do you have the right people on your recruiting bus? Do they have the core skills they need? How will I get them the skills they need?

The continued increase in technology will only take you so far. You can either solve this problem on the front side, or eventually, you’ll face it on the back side, but either way, it’s coming. In my experience, it’s easier to solve up front then wait for it to come up when twelve technologies deep into your TA stack!
