3 Ways You Can Extend the Work Lifecycle of Older Employees

One of the biggest biases we have as leaders is ageism. If you’re 35 years old and running a department and you are looking to fill a position on your team that will be your righthand person, the last thing you’re looking for is a 55-year-old to fill that spot! That’s just me being real for a second.

You and I both know that 35-year-old hiring manager is looking for a 25 – 28 year old to fill that spot

That’s mainly because at 35 you’re still basically stupid. I was. You were. We think 35ish is the pinnacle of all knowledge, but it’s really when we just start learning for real.

So, we have this core issue to deal with in workplaces right now. Our leaders are mostly Millennial and GenX, and Millennials are increasing into these roles at a rapid rate. Because of the Boomers leaving in large amounts, there aren’t enough talented young workers to replace the knowledge gap that is being left. So, we are left grappling with what we think we want (youth) with what really needs (experience!).

A recent study at the University of Minnesota found that employers need to add programs to focus on older workers:

The study argued that programs aimed at training workers won’t be enough to satisfy the state’s need for workers between 2020 and 2030. New policy directives and incentives may be needed, including offering pathways for baby boomers to delay retirement, drawing in workers from other states and supporting immigration from other countries

“There’s all this focus on workforce development, but none of it is guided to older workers,” said Mary Jo Schifsky, whose business, GenSync, advocates for meaningful career pathways for older adults and who helped initiate the study for the Board on Aging with the U’s Humphrey School of Public Affairs. “We need career pathways for older workers just as much as we do for younger workers.”
 
In the U survey, managers ranked baby boomers high on loyalty, professionalism, engagement, and their commitment to producing quality work.
Employers need to find ways to extend the Work-Life Cycle of the older employees that work for them until the workforce, technology, and retraining programs can catch up to fill the void. Most employers are only focused on programs that are looking at younger workers.
So, what can you do as an employer to extend the life cycle of your older employees?
1.  Have real conversations with older employees about what they want. Most employers shy away from having the ‘retirement’ conversation with older employees because they think it’s embarrassing or illegal. It’s not. It’s a major reality of workforce planning. “Hey, Mary, Happy 55th Birthday, let’s talk about your future!” Oh, you want to work 18 more years! Nice! Let’s talk about a career path!
I can’t tell you how often I’ve heard a hiring manager say, “I don’t want to hire him because he’s 59 and is going to hire soon.” Well, I spoke to him and he wants to work until he’s 70 (11 years) and our average employee tenure is 4.7 years. I think we’re good!
2. Stop, Stop, Stop, believing that all you can do is hire full and part-time FTEs into roles. If Mary, my 63-year-old financial analyst wants to give me five more years of work, but only wants to work three days per week, in role ‘traditionally’ we’ve only had a full-timer, I’m taking Mary for three days! HR owes it to our organizations and hiring manager to push them out of the box when it comes to schedules and how we have always filled positions. 3 days of Mary is probably worth 3 weeks of an entry-level analyst in the same role!
We do this to ourselves. I hear it constantly from hiring managers, “HR won’t allow me to do that.” Why? Have you asked? No, but HR doesn’t allow us to do anything. We need to come to our hiring managers with solutions and let them see we are open to doing whatever it takes to help the organization meet its people’s needs.
3. Develop programs and benefits specifically designed to retain older employees. I work with a plant manager who developed an entire engineering internship program around having his retired engineers come back and work three days a week with interns and paid them ‘on-call’ wages for the days they weren’t there, so interns could call them with questions at any time. These retired engineers loved it! They could come to do some real work, help out, and still have a great balance.
It went so well, he kept some on all year, on-call, and partnered them with younger engineers who needed the same support and assistance from time to time. The on-call rate was pretty inexpensive, the support and knowledge they got in return, was invaluable.
It all comes down to flexibility on our part as employers to extend the life cycle of our older employees. We no longer have this choice where we can just throw our older employees away and think we can easily replace them. We can’t! There physically isn’t anyone there!
This is about using each other’s strengths. Younger leaders will be stretched and we need to help them stretch. We need to help older employees understand their roles. In the end, we need to find a way where we can all see each other for the strengths we bring to the table, not the opportunities.
It’s our job as HR professionals to work on how we can extend the life cycle of each of our employees.

It’s Really Hard to Judge People!

I was out walking with my wife recently (that’s what middle-aged suburban people do, we walk, it makes us feel like we are less lazy and it gets us away from the kids so we can talk grown-up) and she made this statement in a perfectly innocent way:

“It’s really hard to judge people.”

She said this to ‘me’!  I start laughing.  She realized what she said and started laughing.

It’s actually really, really easy to judge people!  I’m in HR and Recruiting, I’ve made a career out of judging people.

A candidate comes in with a tattoo on their face and immediately we think: prison, drugs, poor decision making, etc. We instantly judge.  It’s not that face-tattoo candidate can’t surprise us and be engaging and brilliant, etc. But before we even get to that point, we judge.  I know, I know, you don’t judge, it’s just me. Sorry for lumping you in with ‘me’!

What my wife was saying was correct.  It’s really hard to judge someone based on how little we actually know them.

People judge me all the time on my poor grammar skills.  I actually met a woman recently at a conference who said she knew me, use to read my stuff, but stopped because of my poor grammar in my writing.  We got to spend some time talking and she said she would begin reading again, that she had judged me too harshly, and because I made errors in my writing assumed I wasn’t that intelligent.

I told her she was actually correct, I’m not intelligent, but that I have consciously not fixed my errors in writing (clearly at this point I could have hired an editor!). The errors are my face tattoo.

If you can’t see beyond my errors, we probably won’t be friends.  I’m not ‘writing errors, poor grammar guy”.  If you judge me like that, you’re missing out on some cool stuff and ideas I write about.

As a hiring manager and HR Pro, if you can’t see beyond someone’s errors, you’re woefully inept at your job.  We all have ‘opportunities’ but apparently, if you’re a candidate you don’t, you have to be perfect.  I run into hiring managers and HR Pros who will constantly tell me, “we’re selective”, “we’re picky”, etc.

No, you’re not.  What you are is unclear about what and who it is that is successful in your environment.  No one working for you now is perfect.  So, why do you look for perfection in a candidate?  Because it’s natural to judge against your internal norm.

The problem with selection isn’t that it is too hard to judge, the problem is that it’s way too easy to judge.  The next time you sit down in front of a candidate try and determine what you’ve already judged them on.  It’s a fun exercise. Before they even say a word.  Have the hiring managers interviewing them send you their judgments before the interview.

We all do it.  Then, flip the script, and have your hiring managers show up for an interview ‘blind’. No resume beforehand, just them and a candidate face-to-face.  It’s fun to see how they react and what they ask them without a resume, and how they judge them after.  It’s so easy to judge, and those judgments shape our decision making, even before we know it!

 

You’re not fired, you’re uninvited!

I’m not terminating anyone ever again.

I can’t terminate anyone, because I don’t hire anyone.  I do invite people to join me.  Join me on this journey, on this path. It’s going to be a great trip.  I invite them to be a part of my family.  Not my ‘work’ family, but my actual family.  I spend more time with my co-workers than I do with my wife and children (in terms of waking hours).  So, when I invite someone to join us, it is not something I take lightly.

That’s why, from now on, I’m not terminating anyone.  From now on, I’m just uninviting them to continue being a part of what we have going on.  Just like a party.  You were invited to attend, but you end up drinking too much and making a fool out of yourself, so now you’re uninvited. You can’t attend the next party.  I don’t know about you, but when I throw a party, I never (and I mean never) invite someone I can’t stand.  Sometimes a couple has issues with this, where one spouse wants to invite his or her friend, but their spouse is a complete tool and it causes issues.

Not in my family, we only invite those people we want to be around, life is too short.

Here’s the deal.  When you invited someone into your family, you usually end up falling in love with them.  It’s that way in business. It’s the main reason we have such a hard time firing on bad performers.  We fall in love with those people we hire.  “Oh, Mary, she’s such a nice person!”  But, Mary, can’t tie her shoes and chew gum at the same time.  So, we give Mary chances, too many chances, and pretty soon Mary is part of the family.  It’s really hard terminating part of the family.

I would rather just not invite Mary to attend work any longer.  “Hey, Mary, we love you, but look, we aren’t going to invite you to work.  We’ll still see you at 5 pm over at the bar for drinks.”  Sounds so much easier, right!?  It happens all the time.  I use to get invited to stuff, but somewhere down the road, the group stopped inviting me.  I might have been a little upset over it, but it didn’t last and I’m still friends with everyone.  Termination is so permanent, it’s like death.

Being uninvited sends the same message, but there’s a part of being uninvited that says “you know what, maybe it was you, maybe it was us, but let’s just face it, together it doesn’t work.”

Did Your Organization Buy Its Way Out of the #BLM Conversation?

In the wake of the George Floyd killing many of the world’s largest technology companies in the world responded, with their checkbooks. Only one came out, Reddit, and said we will be replacing a white dude on our board, their co-founder, with a person of color.

The amounts of money are impressive, and don’t get me wrong it will definitely take money and resources to change the racial culture that has built over hundreds of years, but the cynic in me believes most of these organizations wrote checks so we wouldn’t take a closer look at their own hiring issues!

  • AIRBNB – $500,000 to NAACP and Black Lives Matter Foundation
  • Google – $12 million to organizations fighting racial inequalities
  • YouTube – $1 million to Center for Policy Equity
  • Amazon – $10 million to ACLU, NAACP, UNCF, etc.
  • Apple – Matching employee contributions to organizations fighting racial injustice
  • Cisco – $5 million to Equal Justice Initiative, Black Lives Matter, and “our own fund for Fighting Racism and Discrimination.”
  • Comcast – $100 million over ten years to fight racial injustice, 1/4 of that in free media
  • Facebook – $10 million to groups working on racial justice
  • Microsoft – $1.5 million to Black Lives Matters Foundation, NAACP, etc.
  • Netflix – $1 million to the Center for Policing Equity
  • Reddit – Co-Founder resigned from the companies board and requested he be replaced with a person of color on the board.
  • Twitter – $3 million to Know Your Rights Foundation
  • Uber – $1 million to Center for Policy Equity

Technology companies aren’t the only organizations buying their way out of this conversation, or even taking advantage of the climate. Nike within days of the Floyd killing released a powerful commercial titled “Just Don’t Do It” it was watched tens of millions of times and shared all over social media as an example of how corporations should respond.

Nike has 8% of people of color in leadership roles. This coming from an organization that makes billions of dollars a year off the backs of black athletes. Thanks for the commercial, how about a public statement of how many POC you’ll hire in leadership positions before the end of 2020?

Here’s the reality.

The money tech companies are giving is nothing. NOTHING! They blow more than this on their annual spending of Kombucha on their plush campuses. These donations are hush money. “Hey, how much do you need not to talk about how crappy we are at actually attracting and hiring POC?”

Here’s what I know. If technology companies, or any major Fortune 100 company, truly wanted to solve this problem over the past decade it would have been done. Let’s say Google decided we want 1/3 of our software developers, or IT team in general to be POC.

Ten years ago they go out to every junior high and middle school in the U.S. They identify black children who have a propensity for being interested in STEM. They send these children to the best STEM high schools, hell, maybe they even make their own high schools in certain cities!

As these kids graduate high school, Google then pays for these kids to go to the best colleges and study stem. They give them annual summer internships at Google, and then once they graduate they hire them. The problem of “we can’t find POC to hire that have the skills we need” is now solved.

What would that cost? $1 billion? $10 billion? What about Amazon? Jeff Bezos and Amazon made $150 billion during the last 3 months of the pandemic! Bill Gates is spending most of his fortune, multi-billions, to end malaria, doesn’t Microsoft need better representation within their organization?

If organizations wanted to solve this issue, it would have been solved. If the government wanted to solve this issue it would have been solved. There is a simple economic solution to ensuring our organizations have proper representation at all levels.

I’m not saying that the donations supporting equity justice initiatives are not important. They are very important, but that can’t be all that is done.

5 Traits That Make Your HR Business Partner Great!

I use to think the title ‘HR Partner’ was played out and it probably was for a time.  There was a point a few years ago when every HR Pro had to change their title from HR Manager, HR Director, etc., to HR Partner.  It always made me feel like we were all apart of a bad cowboy movie, ‘Giddy up, Partner!’

I’ve actually grown to really like the “Partner” in the title of an HR Professional.  While many HR Pros just changed their title, I’ve met some great ‘Partners’ in HR who have changed their game, to match their title change.

What makes a Great HR Partner Great?  Here are 5 things I think makes them game-changers:

1. Great HR Partners know your business.  Now, wait.  I didn’t say they ‘knew their own business’, they know the business of who they support. But wait, there’s more!  They know the business of who they support, the way the person or team they support knows it. Say what?!  It’s not good enough to know the business of your organization.  You have to know how those you support know and support the business.

That could be different, based on the leader.  One leader might be ultra-conservative in their business practices, another risky. A great HR Partner knows how to support them in the way those they support, want to be supported – while still being able to do the HR part of their job.

2.  Great HR Partners have a short-term memory. Great baseball pitchers don’t remember one pitch to the next.  Each pitch is new. Each pitch has the potential for success.  If they remembered each pitch, the last one, that was hit for a home run, would cloud their judgment about the next pitch.

Great HR Partners are willing to change their mind and try new things.  They don’t carry around their experiences like a suitcase, pulling them out and throwing them on the table each time those they support want to try something new.  Don’t forget about your failures, but also don’t let your failures stop you from trying again.

3. Great HR Partners allow risk.  A great HR Partner is able and willing to accept that organizations have risk.  It is not the job of HR to eliminate risk, it is the job of HR to advise of risk, then find ways to help those they support, their partners, to achieve the optimal results in spite of those risks.  Far too many HR Partners attempt to eliminate risk and become the ‘No’ police.  Great HR Partners know when to say “No” and when to say “Yes”.

4. Great HR Partners don’t pass blame.  If you are a great HR partner and you work with great partners, you will all support each other in the decision making process.  A great HR Partner will never pass blame but will accept their share as being one of those who supported the decision to move forward.

This doesn’t mean you become a doormat.  Behind closed doors, with your partners, you hash out what there is to hash out.  When the doors open – all partners support the final decision that is made.  A Great HR Partner will have the influence to ensure they can, and will, support that decision when those doors open up.

5. Great HR Partners don’t wait to be asked.  A great partner in any capacity is going to support those they support with every skill they have available to them.  In HR we have people skills – so when those who we support have issues, we offer up our ideas on what we can do to help the team.  Great HR Partners don’t stop at HR advice!  In a time of brainstorming and problem solving the idea that goes unshared, is the worst kind of idea.

I might not know operations, and I will say that up front, but I’m going to put myself out there and tell my partners that eliminating the rubber grommets on the bottom of the widget is a bad idea because while it saves us $.13 per unit, it also makes our product slide around and that ultimately will piss off the customer.

Being an ‘HR Partner’ has very little to do with HR.  Those you support expect you have the HR expertise. What they don’t expect is how great of a ‘partner’ you can be.  Great HR Partners focus on the partnership, not on the HR.

Are you more productive working at home? #WFH

If you want and like working from home, your answer is “Yes!”

If you hate working at home and can’t wait to return to work, your answer is “No!”

The truth?

Some people can be productive anywhere. You could put them on the moon and they would find a way to get done what needs to get done. Many of us, need a great deal of structure and guidance, and proper motivation.

We have this giant Work from Home experiment going on right now and a lot of HR folks are pointing to this and going, “See! I told you it would work!” But, is it really working?

The problem is what most of us are doing right now isn’t truly working at home. If you are trying to do childcare to co-habitat with multiple people in a house all trying to do work, it’s not really what a normal work at home situation would be.

Pre-Covid most studies on Work at Home were done by folks who had a mission to get more people to work at home, so quite frankly, I think most of those studies are crap. They didn’t really set out to see what situation would be better, only that working from home is better.

One of the main issues we see with working from home is that your real workers, those ten percenters who put in the most work, put in even more when working from home which could lead to burnout of your best talent. So, you might see productivity gains, but it’s not equal across the board. Like most work, the vast amount of gains is coming from folks who already probably gave you the most!

I’m not a work from home hater by any means. I think it’s a great way to add some flexibility for those employees who need it and can actually make it work. To be very clear, that is not all of your employees. The vast majority will not be more productive at home. And those who love working at home the most might actually be your least productive.

So, should you allow your employees who can continue to work from home? I think during a pandemic the answer is yes! I think once this is all behind us, we have to look at productivity in a normal work from home environment and make those determinations on our own.

In the small sample size, I have with my own company I know there are folks who would kill it no matter where they were working, and I have some folks who better get ready to return to the office!

The key to working from home isn’t your ability to actually be able to work at home. It’s your ability to be as good or better working at home as you were working from the office, in a normal business environment. We are not in a normal business environment. So, you working at 40% compacity at home doesn’t mean you’ve proven anything.

The New Normal for Hiring Hourly Employees!

Not many of us are actually doing a ton of hiring right now. How do I know? There are 25 million people who applied for unemployment! That means there’s probably another 75 million that are currently under-employed or utilized.

This means that when we all get back to the ‘new normal’ of working, a bunch of stuff is going to change! How we attract, select, onboard, etc. can not be the same as what we did only sixty to ninety days ago.

Hourly hiring has always been a very “hands-on” endeavor and we must change that! My good friend and Recruiting Expert, Madeline Laurano has done a major research project looking specifically at hourly hiring. I’ve been spending time interviewing TA and HR leaders on the changes they are planning moving forward, and we are going to share with you all of those ideas and strategies!

What does the C-suite want out of an HR Leader?

You may be sitting at home right now, asking yourself this very question! I wonder what my CEO prefers I do in my role. It’s a valid question, and one I find that great HR leaders already know the answer to, because they ask the question, often!

When I wrote my SHRM published book, The Talent Fix, part of the research I did was to interview hundreds of c-suite executives. CEOs, COOs, CHROs, CIOs, etc. I wanted to find out what made a world-class HR and Talent leader versus an average leader. From that research came some definite DNA traits.

It’s fascinating to have these conversations, and one thing I did was pull them away from just talking about their current HR and TA leaders. All that would turn into is a performance review, and they were giving it to me, not the person who needed and wanted it! We delved into the concept of if you could choose the ‘perfect’ leader to run your HR and TA functions, what would that person look like? What would they do differently than all before them?

Here is what your CEO wishes we would do in our role as HR and TA leaders:

1. Provide Data-Driven Solutions.

So often what we provide our solutions based on gut and feel. Solutions that are generated to be CYA and eliminate HR work, while increasing work on our employees. Data-driven solutions are desired by the c-suite because it shows you understand the goals and outcomes of the overall business and you are designing a function that will help meet those outcomes. Old HR used subjective measures of success because those were easy to meet. New HR, better HR, uses the same measures of business success that our c-suite uses to measure actual success.

2. Increase your Executive Presence to become that Executive Mentor.

It’s really lonely at the top! I know, I know, cry me a river for the CEO and her new Mercedes SUV, right!? But seriously, think about the role of CEO. As a CEO you can’t really just go to a direct report and say, “Hey, I need some help, I’m not sure I’m doing the right thing!” That will never happen! But as an HR leader, we have this ability to be that confidant and executive coach for our c-suite, but only if we actually put ourselves into that role! That takes executive presence. The greatest HR leaders I’ve been around in my life, all played this role for their c-suite!

3. Be a Futurist.

Our CEOs believe we are firefighters, first responders at our best. While we love our real-world first responders, being viewed as that by your leader in HR isn’t a good thing. Having to fight fires all day, every day means we can’t figure out how to get ourselves out of the firefight and begin building a better state of being. Our c-suite also believes we do not have the level of technical savvy to even choose our own tech stack, so they choose it for us like we are children. Becoming a futurist, pulling ourselves above the fires, and building a strong understanding of how technology can help every aspect of HR, will put you on another level of HR and TA leadership.

Becoming great at anything isn’t easy. Don’t allow yourself to be told by anyone that it is. It’s something you’ll work towards the rest of your career. I find that super exciting, as lifelong learning and development is what keeps HR and TA new and interesting to me every single day!

3 Immediate #Coronavirus Rules for Every Workplace!

I’m not an alarmist, but this Coronavirus thing is getting serious!

While this isn’t a big deal in the U.S. I respect the fact that the CDC and WHO are telling us all we need to get prepared. That Covid-19 is going to have an impact on our daily lives. In HR, we tend to be the ones who are responsible for the preparation of stuff like this in our organizations.

So, what should you be doing at your company to ensure your employees are safe and you stay Covid-19 free!?! (Editor’s Note: Tim is not a doctor or a medical professional, his advice might actually kill you. Continue reading at your own risk.) 

#1 – The Fist Bump! 

The what, what!?! Shaking hands in the U.S. is still a thing. You know I like hugging, but holy crap, a really good hug could kill a person nowadays! That being said, I’ll still be hugging, even if it kills me. I’ll die happy. There’s actually research, from the American Journal of Infection Control, showing that a better greeting to limit virus exposure is a Fist Bump! By the way, a wet handshake or sloppy cheek kiss is definitely going to give you the virus!

That’s right, just a quick fist bump if you must have physical contact with the person you are coming into contact with. Also, stop wearing the masks, there are also studies that have shown those don’t actually work at all and you just creep everyone out!

#2 – If you are sick, don’t be a hero! 

Cue Enrique Iglesias Hero song…Tim whispering “Let me be your hero…” Was there anyone sexier when that song came out and he’s in that stocking cap!? And that accent! Stop it. I’m straight and I’m fairly sure I thew my boxers on stage.

Look if you’re sick, DO NOT come to work. But my boss thinks I’m faking!?! Look, if your boss thinks that, you’ve probably given them a reason and you should be worried. Still don’t come to work and kill our entire company, you moron!

#3 – Cancel your travel to the hot zones! 

No, that’s not the Cayman Islands! Yes, it’s quite temperate there, but we’re talking about traveling to places where they have known outbreaks. Next week isn’t the time to “get back into” China! “Hey Billy, buy a ticket! We’re heading to Wuhan!” Traveling on an airplane is one step away from patient-zero on your best days. I’m fairly certain I’ve had patient-zero sitting behind on three flights already this year!

If you do have to fly to the non-hot zone, be smart. Dudes! Yes, I’m talking specifically to you. I see you in the airport bathrooms taking a leak and then walking out without washing your hands! That is beyond gross! It could kill you! Two words – Antibacterial Gel! Use it. Wear it. Gargle with it! (Editor’s note: Do not gargle antibacterial gel, Tim is an idiot!). 

I’m going on record right now that this entire Covid-19 thing got started by dumb dudes who don’t wash their hands after using the restroom.

So, what have we learned today?

– Fisting good.

– Enrique sexy.

– Dudes are gross.

Stay safe out there my friends and get prepared! This is not a warning!
