There’s No Test for Grace Under Pressure

By now you’ve all seen and heard what happened at the 2017 Academy Awards. It’s the end of the night where they announce the biggest award, Best Picture, and those announcing the award were given the wrong envelope, so the wrong movie gets announce. Mass confusion and you can see here what happens:

Jordan Horowitz, the Producer of La La Land, was put in the most extremely embarrassing situation most of us could imagine. 120 Million people on live television have just witnessed his greatest triumph turn into defeat in a matter of seconds.

How would you have handled this?

Jordan handled it with complete grace. There’s nothing that prepares you for being in an awkward time like this. His first thought was only to congratulate the true winners. I can’t even imagine how hard that was, but for him, it wasn’t. It was his true being, his natural state. If that happened to Jordan a thousand times, he’s most likely always be gracious.

Grace under pressure is such a wonderful trait to have in your character. I honestly can tell you I don’t have this grace, and I’m ashamed by that.

In 2006 I was working for Applebee’s and we had this huge leadership meeting. Probably a thousand employees in attendance and they gave out annual awards for top performing regions. My region was number one in all three main areas: Operations, HR, and Training. The winners got an award and a Rolex watch. Boy, I couldn’t wait to put on that watch!

The night went along and our operations leader accepted his award and watch. My training partner accepted her award and watch. Then it came time for HR! Our VP of HR got up there on stage. I straightened my shirt, cleared my throat, and oh no you didn’t just say what I thought you said, another name, not my name, I don’t understand, why is everyone telling me they’re sorry, what the fuck just happened!

The award was given to another deserving HR pro who improved their region a significant amount. She wasn’t number one like I had been back-to-back years, but who’s counting. I was counting! That’s who! I was pissed with a capital P. I excused myself from the ballroom and walked out.

I was not graceful. I was embarrassed. I was hurt. I let that VP have it as soon as he found me. I was not someone I ever wanted to be in that moment.

Grace is a funny thing. We all want it. We all think we have it. But until you’re actually put in a position to show it, you truly don’t know if you have it.

Shout out to JP! You screwing me out of that Rolex still stings! By the way, I was number one in HR metrics for a third straight year the next year, but the company decided to end doing awards that way. Man, I really wanted that Rolex! In hindsight, I wish I would have had the grace, like Jordan.

 

Why do you still give out performance ratings?

Let me give you a quick breakdown of how 100% of your employees feel about the performance rating they will receive this year:

Performance Rating on a 1 (you suck and should be shot) to 5 (we couldn’t live without you): 

Rating of 5 – 

The message you were trying to send: “We value your contribution. You go above and beyond. You are a top employee. Keep up the great work. We hope others follow your example.” 

The message the employee actually received: “Yeah, I know I’m the best, and now you better pay me or I’ll take this awesomeness on the road to someone who appreciates it!” 

Rating of 4 – 

The message you were trying to send: “You really increased your performance this year. We love having you on the team. There are still some things you can do to be great.”

The message the employee actually received: “Why am I not a 5!? What the hell! I’m way better than every other person on this team. You suck, this job sucks, I knew I should have worked at the other place.” 

Rating of 3 – 

The message you were trying to send: “You’re meeting expectations for the position. We are thankful for that and your input to the team. We would love to help you strive to reach your goals with us and we have some suggestions.” 

The message the employee actually received: “Why do you hate me? I’ve given you everything. I bleed for this company and this is how I’m treated? I better than most people on this team!” 

Rating of 2 – 

The message you were trying to send: “You’re underperforming for the position, but we really think we can help you reach your potential. We have a plan that will take you to the top if you decide that’s what you want to do, and we want to support you in reaching it.” 

The message the employee actually received: “So, this is my 90-day notice? You’re basically paying me to look for a new job, that’s cool. I wasn’t really feeling this one anyway.” 

Rating of 1 – 

The message you were trying to send: “Look this isn’t working out. You aren’t doing the job you were hired to do and we need that to happen immediately, or else. Are we clear?” 

The message the employee actually received: “So, I’m not fired?! Awesome! Can I now go back to not doing the job and you still paying me? Cool!” 

You don’t need an employee rating system! Employee rating systems are your home phone land line. You’ve had it for so long and although you rarely ever use it, you just can’t give it up!

We know that the rating systems do almost nothing but cause problems with morale. We use them because we can’t trust our hiring managers to give out raises fairly and equitably. So, a five gets a four percent increase, and a four gets a three percent increase, and…

The reality is study after study has told us for decades to not tie performance ratings to pay increases. Set job-related metrics and goals, and tie your pay increases to those. These are many times different than actual performance in the job.

So, how do you replace your ratings? Force your managers of people to make actual measurable items of performance and then create a framework of conversations on an ongoing basis around expectations, metrics and development. If an employee wants to make more money in a position, it shouldn’t be about being better than another employee, it should be about reaching measurables that are more valuable to the organization.

Your rating system system, is basically worthless.

 

The Rules for Office Romances

Tomorrow is Valentine’s Day. As HR pros we know what this means, which is usually a lot of unwanted advances by horny dudes who think they have a shot at the hot co-worker, who has absolutely no interest in them at all.

I’ve given out some rules in the past. Everyone on the planet has read my Rules for Hugging at the Office, but Office Romances are a little more complicated than the simple side-hug in the hallway. So, I thought I would lay out some easy to follow, simple rules for Office Romances for you to pass out to your employees on Valentine’s Day:

Rule #1 – Don’t fall for someone you supervise. If you do fall for someone you supervise, which you probably will because this is how office romances work. In that case, get ready to quit, be fired, be moved to another department, and or get the person you’re having an office romance with fired, moved, etc.

Rule #2 – Don’t fall for anyone in Payroll. When it ends, so will your paycheck. At least temporarily, and even then it will be filled with errors from now until eternity. It’s a good rule of thumb to never mess with payroll for any reason.

Rule #3 – Don’t mess around in the office, or on office grounds. Look I get it. You’re crazy in love and just can’t wait until you get home. The problem is the security footage never dies. It will live long past your tenure with us, and we’ll laugh for a long time at you. So, please don’t.

Rule #4 – Don’t send explicit emails to each other at work. It’s not that I won’t enjoy reading them, it’s that I get embarrassed when I have to read them aloud to the unemployment judge at your hearing. Okay, I lied, I actually don’t get embarrassed, but you will.

Rule #5 – Don’t pick a married one. Look I get it, you’re the work spouse. He/She tells you everything. You get so close, you really think it’s real, but it’s not. You’ll actually see this when the real spouse shows up and keys your car in the parking lot.

Rule #6 – Don’t pick someone who has crappy performance. Oh, great, you’re in love! Now I’m firing your boyfriend and you’ll have to pick between him and us, which you’ll pick him, and now I’m out two employees. Pick the great performers, it’s easier for all of us.

Rule #7 – Inform the appropriate parties as soon as possible. Okay, you went to a movie together, not a big deal. Okay, you went to the movie together and woke up in a different bed than your own. It might be time to mention this to someone in HR, if there is at anyway a conflict of some sort. If you don’t know if there’s a conflict of some sort, let someone in HR help you out with that.

Rule #8 – If it seems wrong, it probably is.  If you find yourself saying things in your head like, “I’m not sure if this is right”, you probably shouldn’t be having that relationship. If you find yourself saying things like, “If this is wrong, I don’t want to be right”, you definitely shouldn’t be having this relationship.

Rule #9 – If you find yourself hiding your relationship at work, it might be time to talk to HR. We’re all adults, we shouldn’t be hiding normal adult relationships. If you feel the need to hide it, something isn’t normal about it.

Rule #10 – Everyone already knows about your relationship. People having an office romance are the worst at hiding it. You think you’re so sneaky and clever, but we see you stopping at her desk 13,000 times a day ‘asking for help’ on your expense report. We see you. We’re adults. We know what happened when you both went into the stairwell 7 seconds apart. Stop it.

Compromise Kills Innovation

The most innovative leaders of our time were mostly assholes. Why? They refused to budge on their idea. Everything in their body told them what needed to be done to make their idea happen, and they refused to compromise on even the smallest details. This is how greatness happens.

True change only happens when someone is unwilling to listen to their critics.

This is also the exact way more careers are killed than any others. It’s all or nothing. Greatness happens at the edges, not in the middle.

Unfortunately, this doesn’t fit well in most corporate environments. Most MBA programs don’t teach you to be a tyrant. Leadership development, in today’s corporate world, is about bringing everyone to the middle. Finding ways that we can all get along. Even suppressing those who push the envelope too far.

We want everyone to line up nice and pretty. To play the role they were hired to play. To be the poster children for compromise.

It’s important for leaders to understand this concept if your job as a leader is to drive innovation and change. You don’t drive this through compromise and you need some renegades on your team, that quite frankly you might not even enjoy being around.

It took me so long to learn this because I was a renegade as an employee. I couldn’t understand why my leaders kept pushing me to compromise when I knew the right way to do something, the better way to do something, the new way to do something.

Once I became a leader I acted the exact same way towards those who were like me. Get back in line. Run the play. Do what the others do. That was the leadership I was taught. I didn’t value those who seemed to be fighting me, just as I use to fight. New leaders struggle with this because we take it personally.

We feel like those renegade employees are actually fighting us. When in reality they’re fighting everything. It’s our job as leaders to understand that the fight they have is super valuable if directed at the right target! To get them to understand they don’t need to fight everyone and everything but pick some fights that help us all and then support that fight.

This isn’t everyone you lead. It’s actually a really tiny number, but it seems bigger because they take up a lot of time and cause a lot of commotion amongst the drones who want to stay in their box. But, this is how change and innovation are born. By one person who is unwilling to compromise because they know a better way and they’re willing to fight to make it a reality.

This isn’t to say it will always work. Most ideas fail, but those who are willing to make an uncompromising stand for their idea, stand a better chance of seeing that idea succeed.

Dear Timmy: When Should I Leave My First Job?

I graduated college a couple of years ago and took a job with a good company. I’m an engineer and I like my job and I like the people I work with, but I’m getting calls from recruiters telling me they can get me a lot more money. My question is, when can I leave my first job so that it doesn’t look like I’m a job hopper?

Dear Job Hopper, (just kidding!)

Why should you leave?! If you want more money, go ask for more money!

That’s the real issue, right? Instead of having a conversation about your value on the open market, you would rather leave a company and job you like. This makes absolutely no sense, but people do it all the time because they are unwilling to have a conversation that makes them feel uncomfortable!

It’s pretty silly when you think about it. I’m willing to risk a job I like, a company I like, and Coworkers I like for a 10-20% raise. Instead of just going to your boss and saying:

“Hey, Tim, I’ve been getting a ton of calls from recruiters. Each time they are saying they can get me a job making 20% more than I’m making now. You know, or if you don’t you should, I really like working here. I like you as a boss, I like the company, and I like what I’m doing. But, I also would really like 20% more pay! Is there anything you can do to help me?”

Now, it’s critical you do this before you start engaging with recruiters and going out on interviews. Why? Because once you do that, now your loyalty will come into question.

Most organizations are willing to pay you more, but they really only want to pay people more who are 1. Good performers, and 2. Going to stay around. If you’re already interviewing, without giving them a shot to make it right with you, you are basically just showing them you’ll eventually just take off again the next time someone calls offering you a dollar more.

When should I leave my first job? 

That is a very different question than what you are really asking. There’s no reason to leave your first job if all of your career needs are being met. So, you need to ask yourself, about this first job,

  • Am I doing work I like to do? (Not love. Love your family. Don’t love your job. Like your job.)
  • Am I in a position where I’m being developed in a way that will continue to help my career going forward? (Remember, you own your own development. Don’t wait for an organization to ‘put you on a plan’, build your own plan. What you need is an organization that allows you to do this, and supports you to do this.)
  • Do I feel valued by my organization and my boss? (Value comes across in a lot of ways. Don’t discount working with and for people who truly care about you.)
  • Am I being paid at the market for my education, skills, and experience? (Everyone can get paid over the market, but you give up stuff to get that money. Usually, you give up working for good companies and good people.)
  • Does this position, company and location still fit where I want to be personally with my life? (Sometimes your personal life changes where you want to be professionally, and there is not much organizations can do about that in many cases, but sometimes they can.)

So, whey should you leave your first job?

You should leave your first job when the answers to the questions above show you that it’s time to leave. You should not leave your first job because you are unwilling to have a conversation that makes you feel awkward or uncomfortable, in fact, to me that would be the first sign that you’re not ready to leave that first job!

Real-World HR – A new eBook from @SHRM

SHRM recently launched a new eBook to help build more an awareness around what the SHRM competency model looks like in the real world of HR. I’m on pages 36 and 37 sharing my brilliance on how to impact the “Relationship Management” competency, make sure to check it out!

Spoiler alert: I basically tell HR pros it’s a great idea to jump on the corporate jet and fly around the country with your executive team! See simple, straightforward advice!

I don’t talk about the SHRM competency model hardly ever, because quite frankly it’s boring and most people don’t care, but the launch of this book got me to re-look at it and you know what? It’s pretty solid:

  • HR Expertise – You have to have the HR chops if you want to play the game.
  • Business Acumen – Your executives care about this, they want to know you understand the business of what your organization does, more than your HR chops. They figure if you get the business, you’ll be smart enough to figure out the HR stuff.
  • Communication – It’s usually the biggest weakness in most organizations, so if you can kill it here, you can really add some value to your executive team.
  • Consultation – I love this one most of all. You should be the expert in your organization of people. Which means you should be using a consultative approach in helping all of your leaders be better at the people side of their business.
  • Ethical Practice – Someone has to be above the fray and ensure our organizations stay above it as well.
  • Global & Cultural Effectiveness – This one has never been more important as we move to a world economy and our organizations will thrive from a global perspective.
  • Leadership & Navigation – The most successful organizations know where they are going and have strong leaders guiding down this path.
  • Relationship Management – Your employees will do amazing things if you get to know them, and they get to know you. Without this, we are all just commodities.

I’ve given Hank some crap over the years, but I think he and the SHRM got this right. I truly believe that corporate executives want these things from their HR leaders. If we could all master these competencies, the HR profession would have a much different image across the world.

This Job Sounds To Good To Be True!

When I was 18 years old I packed up my 1979 Ford Mustang and drove 20 straight hours from Grand Rapids, MI to Laramie, WY to go to college at the University of Wyoming. My air conditioning didn’t work, the radio didn’t work well and I had a Rand McNally Atlas (look it up kids) to guide my way.

It took me roughly 4 months to blow through every single dollar I had, then I took that same trip back to Michigan to find a job. One college semester done, and I was dead broke, and I didn’t have parents who were going to pay my way to college. I needed to find a job!

When you’re 18 and have completed one semester of college you tend to think you’re pretty freaking smart, or maybe that was just my personality. My mom did buy me a new suit, dress shoes and a Topcoat (again, look it up, kids). She was a boomer who never went to college, was successful and firmly believed you only needed to look the part to get the part.

Well, I looked a part, but I’m not sure what part that was!

I started applying for ‘management’ positions. I mean I had a suit! Not sure what I would wear on day 2, but certainly, that was a secondary issue. No one gave me the time a day. My previous work experience up to this point was running concessions for the world’s largest movie theater, at the time! That didn’t seem to have much pull with anyone, except one company!

I still remember the call! They were impressed with my ‘qualifications’, could I come an interview? Of course! They were looking for “Territory Managers”, people who wanted to make unlimited income. That sounded like me!

I showed up for the interview in my suit, new shoes, and topcoat. I was excited. I was a bit nervous. When I got to the location there were others in the waiting room. I was dressed way better than everyone else, that had to help me right!?

I got called into a small office. I was asked a few questions by a guy who seemed way to excited to be doing his job. But he must have liked me, he offered me the job, on the spot! Thanks for the suit, Mom!

He then asked if I could start right away? Well, of course, just show me to my office and I’ll get right to work managing that territory of mine!

He then took me to a much larger room where there were chairs against the wall, probably 40, and the entire rest of the room was open. About 30 of the chairs were filled, most by the less-dressed folks, I already discounted in the waiting room. Apparently, they also got hired.

The guy who hired me came in next to ‘congratulate’ us on this great opportunity on selling home cleaning systems to the American public, something the American public desperately needed to pay $1200 for. This would be the best value buy of their lives, and we were lucky enough to be able to offer it to them!

I just got roped into selling vacuums door to door.

For the next 4 hours we were trained on how to sell these vacuums, showed how to get into the homes of the buyer. I got down on my hands and knees in my new suit and broke apart the vacuum home cleaning system to show the ‘Miss’s of the house’ how easy it was to use.

At around 1 pm they unlocked the doors and let us leave the building to get something to eat. I drove home. Called my former boss at the theater and asked if I could come back to work. He said yes. I then began saving to go back to the University of Wyoming to get my degree.

99.9% of the time, the job that sounds to good to be true, is.

Dear Timmy: How Do I Get Into Talent Acquisition?

I get asked a ton of questions via email. Some are from college students who ask a variety of things. Here’s a recent one:

Dear Timmy,

I’m a college student majoring in communications (editor’s note: why do college kids major in communications? Like 80% of college kids want to major in communications. You know there aren’t real jobs in communications, right!?) and I’m looking to get into human resources, more specifically I would like to work in talent acquisition.  What suggestions, or steps, do you suggest to help me get a position in corporate talent acquisition?

Here is my response:

If you want to get into straight HR you’ll need to graduate with a degree in HR. As I don’t know of an organization that hires entry level HR pros with non-HR degrees. If you want to get into talent acquisition follow these steps –

Step 1 – Graduate

Step 2– Apply for ‘agency’ entry level recruiting roles.

Step 3 – Do your time in the agency world, at least a year, maybe a bit more.

Step 4 – Apply for corporate Talent Acquisition openings

Here’s my reasoning for the steps above.

In talent acquisition no one cares which college degree you have, they only care that you can recruit. The reality is they shouldn’t even care if you go to college, but most corporate recruiter jobs will require it. Corporate TA departments rarely hire entry level recruiters because they don’t have the knowledge, processes, and capacity to train recruiters, which is why you need to get experience on the agency side of recruiting.

Agency recruiting is known to be very cut-throat and high burnout rate, but I’m only talking about a year or so. Anyone can handle that, and it will give you valuable experience. You might like agency recruiting and you can make a ton of money, but it’s high stress. Corporate TA is mid-level money, with no growth, but virtually no stress in comparison.

Once you get your experience in the agency world, even only a year, you’ll actually be considered pretty valuable on the corporate side of TA. Think of your agency time as your TA internship. You know there’s an endpoint, then you get into the job you want.

When interviewing for agency positions you should never mention that your goal is to get into corporate TA. They won’t hire you if they feel you’re just going to leave. Also, when you interview, most agency folks are only looking to hire two things: high energy, highly money motivated. So, drink three Red Bulls before you interview, and talk constantly about how much money you want to make. You’ll get hired by 99% of the agencies that interview you.

I might be joking a little, but only a little, that’s fairly close to reality. I mean agencies are also known to hire pretty people, so it wouldn’t hurt to be good looking.

 

What Are Your Rules for Engaging Your Employees After Hours?

On January 1, 2017, it became ‘legal’ for French workers to ignore online communications from their employer when those communications were sent during non-work hours. Meaning if your normal work day was 9 am to 6 pm, any communication sent outside of those times can legally be ignored and the employer has no recourse:

With the implementation of this law, the country aims to tackle the problem of the so-called ‘always-on’ work culture by giving employees the ‘right to disconnect.’

While the new law stipulates that employers sort out viable ways to avoid the intrusion of work matters into the private lives of employees, for now the ‘right to disconnect’ foresees no penalties for companies that fail to reach such agreement with workers.

In such cases, employers will be required to “publish a charter that would make explicit the demands on, and rights of, employees out-of-hours,”

While this is currently only the law in France, we know eventually we’ll see this type of legislation begin to creep into many other countries as well. Currently, most American companies have more of an ‘always on’ concept of work communication response culture. Meaning, if I send you a note, whenever I send you a note, I expect a reply when you see it.

Of course, there are organizations and leaders who have taken the opposite stance on this, but those are really few and far between. Those organizations understand the importance of balance between work and your personal life. The problem comes into play as we give our employees more and more flexibility in their work schedule, we also expect more flexibility in how we communicate with them as employers.

That’s the one issue I see with the French law. The French are still working under a very traditional style of work. You go to an office. You do work. You go home. In America, and many other countries, that type of work culture is no longer the norm. So much flexibility has been added into employees working schedule that traditional communication rules of when and how become very difficult to manage, and quite frankly even employees wouldn’t want those rule.

So, should you have after-hours work communication rules? If so, what should those rules be? Here are mine:

1. Salaried employees, with flexibility in their schedule, in leadership roles, need to be available 24/7/365. You might disagree with this, but at a certain level in organizations, you are always available. The one caveat to this is when you have something personal, or an emergency issue, and have set up a communication plan where another leader is covering for you and taking on your responsibility.

2.  Sales pros and leaders must respond to clients in an expected manner when there is a client issue. “Expected” then becomes a negotiated stance with your clients. So, if your clients expects an immediate reply, you should reply immediately. If you’ve negotiated twenty-four hours, then you reply within twenty-four hours. The point being, negotiate communication expectations up front, not when there’s a problem for the first time!

3. Employees are expected to communicate to their leaders about a known issue that could have a drastic impact the organization immediately. After-hours, during work hours, anytime. Salaried, hourly, temporary, etc. If there’s a problem, let someone know. I don’t hold you responsible for taking care of it, but I do hold you responsible for letting someone know.

4. Don’t be a hero. If you’re at your daughter’s school play, don’t leave to answer a phone call just because you see it’s a work number. Let it go to voicemail and return the call, if needed, after the play is done. Don’t return an email message immediately on Saturday night of something that can easily wait until Monday morning. Just because someone else decided to work on Saturday evening doesn’t mean you are expected to work Saturday evening. It might just be that time worked well for them.

5. Don’t expect others to have your bad habits. Just because you love responding to email at 3 am does not mean others will love doing the same thing, and you believing they should makes you look like a terrorist.

2017 Isn’t Your New Beginning

Okay, 2017 might be your new beginning, but for most people, it won’t be. January 1, 2017, is just another day. It’s not a start, it’s not an end, it’s just one more day you can either do something with or waste.

The reality is the end of year and beginning of a year isn’t an end and a beginning. We made that shit up, a long time ago.

I’m not big into New Year’s Resolutions. I’m into getting stuff done. That’s not a resolution, that’s a lifestyle. If you need the beginning of a year to remind you to get stuff done, you’re probably not going to do much anyway.

If 2016 sucked for you. Most likely 2017 will suck for you. It sucks to hear, but for most people, that’s a fairly accurate assessment of your life.

So, how do you change it?

You just do it. Like the Nike slogan says. You don’t need a special day. Or a special coach. Or a special outfit (although I always like to be dressed correct if I’m going to do some shit). You just freaking do it!

You can do it on January 1 if that makes you feel better, but guess what? I’ve got a little secret for you! You can also do that shit on January 2nd! Oh yay! Or even the 3rd, or March 4th, or July 17th, you can do any freaking day you decide.

Let’s face it. 2016 didn’t suck, you sucked. 2017 won’t be better unless you make it better. New Year’s Resolutions are for suckers. Just do stuff. Make your situation better one little baby step at a time. Maybe that first step will be today, maybe the next step won’t be until February, just keep taking those steps.

By the way, I’m losing weight and writing a book. I started yesterday.
