Dear Timmy: When Should I Leave My First Job?

I graduated college a couple of years ago and took a job with a good company. I’m an engineer and I like my job and I like the people I work with, but I’m getting calls from recruiters telling me they can get me a lot more money. My question is, when can I leave my first job so that it doesn’t look like I’m a job hopper?

Dear Job Hopper, (just kidding!)

Why should you leave?! If you want more money, go ask for more money!

That’s the real issue, right? Instead of having a conversation about your value on the open market, you would rather leave a company and job you like. This makes absolutely no sense, but people do it all the time because they are unwilling to have a conversation that makes them feel uncomfortable!

It’s pretty silly when you think about it. I’m willing to risk a job I like, a company I like, and Coworkers I like for a 10-20% raise. Instead of just going to your boss and saying:

“Hey, Tim, I’ve been getting a ton of calls from recruiters. Each time they are saying they can get me a job making 20% more than I’m making now. You know, or if you don’t you should, I really like working here. I like you as a boss, I like the company, and I like what I’m doing. But, I also would really like 20% more pay! Is there anything you can do to help me?”

Now, it’s critical you do this before you start engaging with recruiters and going out on interviews. Why? Because once you do that, now your loyalty will come into question.

Most organizations are willing to pay you more, but they really only want to pay people more who are 1. Good performers, and 2. Going to stay around. If you’re already interviewing, without giving them a shot to make it right with you, you are basically just showing them you’ll eventually just take off again the next time someone calls offering you a dollar more.

When should I leave my first job? 

That is a very different question than what you are really asking. There’s no reason to leave your first job if all of your career needs are being met. So, you need to ask yourself, about this first job,

  • Am I doing work I like to do? (Not love. Love your family. Don’t love your job. Like your job.)
  • Am I in a position where I’m being developed in a way that will continue to help my career going forward? (Remember, you own your own development. Don’t wait for an organization to ‘put you on a plan’, build your own plan. What you need is an organization that allows you to do this, and supports you to do this.)
  • Do I feel valued by my organization and my boss? (Value comes across in a lot of ways. Don’t discount working with and for people who truly care about you.)
  • Am I being paid at the market for my education, skills, and experience? (Everyone can get paid over the market, but you give up stuff to get that money. Usually, you give up working for good companies and good people.)
  • Does this position, company and location still fit where I want to be personally with my life? (Sometimes your personal life changes where you want to be professionally, and there is not much organizations can do about that in many cases, but sometimes they can.)

So, whey should you leave your first job?

You should leave your first job when the answers to the questions above show you that it’s time to leave. You should not leave your first job because you are unwilling to have a conversation that makes you feel awkward or uncomfortable, in fact, to me that would be the first sign that you’re not ready to leave that first job!

The One Fix to Talent Acquisition You’re Too Afraid to Implement

There’s a ton of reasons we are afraid of stuff. I was never scared of the dark, but for some stupid reasons, I’m scared of bees. I know that I’m not going to die from a bee. I’ve been stung. It hurts, you get over it. Yet, I hate when a bee is buzzing around me!

I think most people are afraid to be ‘found out’ professionally. To have it discovered that we aren’t as good as we think we are. Every function has hickeys. Things we really don’t want others in the company to see or know about. They aren’t career ending things, still, they are things we aren’t proud about.

In talent acquisition, we lose great talent at points in our recruiting process. It happens way more than it should, for a number of reasons. If you were to truly dig into the exact reason of why each person was lost, it wouldn’t be something most TA departments would be proud of.

Visier recently released their annual Hiring Manager survey. It’s full of great information, one stat that hit me in the gut was this:

What this is really saying is that talent acquisition isn’t giving this information to the hiring manager, or more likely, your hiring managers don’t believe the B.S. you’re selling them on the reasons why!

The majority of TA departments, when asked why a good candidate is lost during the process will come up with candidate problem reasons. The candidate backed out, it was too far to drive. They got an offer from another company and couldn’t wait. It wasn’t the position they truly wanted. Etc.

All of which might be legitimate, but we forget, many times the hiring managers get a different side.  Usually, hiring managers know people, who know people, etc. and the ‘real’ reason will get back to them. It then becomes, “well, Mark was getting the run around from your TA team about his plane ticket costing too much, and he felt like it just wasn’t worth dealing with this at this level”, or “the Recruiter took three days to call Mary back to schedule the interview time and by then she decided to take the other offer”.

The reality is, the majority of TA leaders don’t want to know the ‘real’ reason because it reflects poorly on their team, and on them. That doesn’t feel good! Uncovering the brutal truth is painful and many times embarrassing.

Want to fix your TA department? Find out why candidates truly left your hiring process. If that’s your focus, you’ll quickly have your priorities of what to fix, change, and improve upon.

How do you do this? First, you don’t allow your recruiting team to ask the question. The answers you’ll get back will be ‘massaged’ to make TA look great and make the hiring managers look bad, or at the very least blame anyone else except yourself. Third-party this out, or find a neutral party within the organization that can make these inquiries and report back the results. This is key.

The best leaders want to know the truth. Not their version of the truth, but the real truth. Unfortunately, the truth might be the scariest thing you’ll ever face.

I don’t talk about the SHRM competency model hardly ever, because quite frankly it’s boring and most people don’t care, but the launch of this book got me to re-look at it and you know what? It’s pretty solid:

  • Business Acumen – Your executives care about this, they want to know you understand the business of what your organization does, more than your HR chops. They figure if you get the business, you’ll be smart enough to figure out the HR stuff.
  • Communication – It’s usually the biggest weakness in most organizations, so if you can kill it here, you can really add some value to your executive team.
  • Consultation – I love this one most of all. You should be the expert in your organization of people. Which means you should be using a consultative approach in helping all of your leaders be better at the people side of their business.
  • Ethical Practice – Someone has to be above the fray and ensure our organizations stay above it as well.
  • Global & Cultural Effectiveness – This one has never been more important as we move to a world economy and our organizations will thrive from a global perspective.
  • Leadership & Navigation – The most successful organizations know where they are going and have strong leaders guiding down this path.
  • Relationship Management – Your employees will do amazing things if you get to know them, and they get to know you. Without this, we are all just commodities.

I’ve given Hank some crap over the years, but I think he and the SHRM got this right. I truly believe that corporate executives want these things from their HR leaders. If we could all master these competencies, the HR profession would have a much different image across the world.

Help Me Name My New Podcast

Every once in a while in life you get really lucky and find a true friend. Back about eight years ago I had that happen in the strangest of circumstances. I was running talent acquisition at Sparrow Health System when I found an HR blog written named The HR Capitalist, written by Kris Dunn.

The dude wrote, exactly like I thought in my head. I had never read a blog before, and truly had no idea what the heck it was. But, I knew I had to reach out to this guy, because he was my brother from another mother. So, I sent him an email. I mean I sent him an email the moment I got done reading the first post I found of his.

Kris emailed me back within minutes, with his phone number, and said, “call me”. Okay, now I’m a bit scared, creeper! So, I called him, because I started the creeping by sending him some fanboy love note. We talked for at least an hour on the phone that day, and soon after I started writing for his Fistful of Talent blog and the rest you can say is history.

So, yeah, we’re sorta BFFs. Our wives get sick of us texting each other at weird times. In 2017, middle-aged men don’t really have ‘friendship-friendships’. You know a lot of guys. You call them your friends but you never really talk about anything real. It’s mostly sports and weather. KD and I get on the phone and we have to schedule ourselves or we’re an hour into the call and haven’t even talked about what the hell we called each other on. That’s rare for dudes.

So, why am I telling you this? I asked my friend, Kris, to start a podcast with me. We figure other people would love to hear our conversations because we think we’re so freaking smart and have the world figured out. Or, maybe they would like to hear our snarky take on everything from pop culture to leadership theory. Anyway, it’s going to be a weekly show. Probably thirty minutes in length (we told each other this, but I can’t remember the last time we actually talked for under thirty minutes).

We want to do a Leadership Podcast. We both have strong recruiting and HR background, but most of our career the stuff we found most interesting was when we got to coach hiring managers to be better leaders. So, we need your help finding a name for this podcast. Here’s what we came up with:

  • Never Boss Alone with Tim and Kris
  • Ready to Manage with KD and Me

This Job Sounds To Good To Be True!

When I was 18 years old I packed up my 1979 Ford Mustang and drove 20 straight hours from Grand Rapids, MI to Laramie, WY to go to college at the University of Wyoming. My air conditioning didn’t work, the radio didn’t work well and I had a Rand McNally Atlas (look it up kids) to guide my way.

It took me roughly 4 months to blow through every single dollar I had, then I took that same trip back to Michigan to find a job. One college semester done, and I was dead broke, and I didn’t have parents who were going to pay my way to college. I needed to find a job!

When you’re 18 and have completed one semester of college you tend to think you’re pretty freaking smart, or maybe that was just my personality. My mom did buy me a new suit, dress shoes and a Topcoat (again, look it up, kids). She was a boomer who never went to college, was successful and firmly believed you only needed to look the part to get the part.

Well, I looked a part, but I’m not sure what part that was!

I started applying for ‘management’ positions. I mean I had a suit! Not sure what I would wear on day 2, but certainly, that was a secondary issue. No one gave me the time a day. My previous work experience up to this point was running concessions for the world’s largest movie theater, at the time! That didn’t seem to have much pull with anyone, except one company!

I still remember the call! They were impressed with my ‘qualifications’, could I come an interview? Of course! They were looking for “Territory Managers”, people who wanted to make unlimited income. That sounded like me!

I showed up for the interview in my suit, new shoes, and topcoat. I was excited. I was a bit nervous. When I got to the location there were others in the waiting room. I was dressed way better than everyone else, that had to help me right!?

I got called into a small office. I was asked a few questions by a guy who seemed way to excited to be doing his job. But he must have liked me, he offered me the job, on the spot! Thanks for the suit, Mom!

He then asked if I could start right away? Well, of course, just show me to my office and I’ll get right to work managing that territory of mine!

He then took me to a much larger room where there were chairs against the wall, probably 40, and the entire rest of the room was open. About 30 of the chairs were filled, most by the less-dressed folks, I already discounted in the waiting room. Apparently, they also got hired.

The guy who hired me came in next to ‘congratulate’ us on this great opportunity on selling home cleaning systems to the American public, something the American public desperately needed to pay $1200 for. This would be the best value buy of their lives, and we were lucky enough to be able to offer it to them!

I just got roped into selling vacuums door to door.

For the next 4 hours we were trained on how to sell these vacuums, showed how to get into the homes of the buyer. I got down on my hands and knees in my new suit and broke apart the vacuum home cleaning system to show the ‘Miss’s of the house’ how easy it was to use.

At around 1 pm they unlocked the doors and let us leave the building to get something to eat. I drove home. Called my former boss at the theater and asked if I could come back to work. He said yes. I then began saving to go back to the University of Wyoming to get my degree.

99.9% of the time, the job that sounds to good to be true, is.

5 Things HR Leaders Need to Know About Developing Employees

I think we try and deliver a message in organizations that all employees need and want to be developed.  This is a lie.  Many of our employees do want and need development. Some don’t need it, they’re better than you.  Some don’t want it, just give me my check.

Too many of our leaders truly believe they can develop and make their employees better than they already are.  This is a lot tougher than it sounds, and something most leaders actually fail at moving the needle on.

Here are some things I like to share with leaders in developing their employees:

1. “When someone shows you who they are, believe them the first time” -Maya Angelou.  I see too many leaders trying to change adult employees.  Adult behaviors are basically locked. If they show you they don’t want to work.  They don’t want to work.  Part of developing a strong relationship is spending time on people who are not a waste of time.

2. People only change behavior they want to change, and even then, sometimes they’re not capable of it.  See above.  When I was young in my career, I was very ‘passionate’. That’s what I liked calling it – passionate.  I think the leaders I worked with called it, “career derailer”.  It took a lot for me to understand what I thought was a strength, was really a major weakness.  Some people never will gain this insight.  They’ll continue to believe they’re just passionate when in reality they’re just really an asshole.

3. Don’t invest more in a person than they are willing to invest in themselves.  I want you to be great. I want you to be the best employee we have ever had work here.  You need to be a part of that.  I’m willing to invest an immense amount of time and resources to help you reach your goals, but you have to meet me halfway, at least.

4. It’s usually never the situation that’s pissing you off, it’s the mindset behind the situation that’s pissing you off.  Rarely do I get upset over a certain situation. Frequently, I get upset over how someone has decided to handle that situation.  Getting your employees to understand your level of importance on a situation is key to getting you both on the same page towards a solution. Failure to do this goes down a really disastrous path.

5, Endeavor to look at disappointment with broader strokes. It’s all going to work out in the end.  It’s hard for leaders to act disappointed.  We are supposed to be strong and not show our disappointment.  This often makes our employees feel like we aren’t human.  The best leaders I’ve ever had showed disappoint, but with this great level of resolve that I admired. This sucks. We are all going to make it through this and be better. Disappointment might be the strongest developmental opportunity you’ll ever get as a leader, with your people.

As you get ready for 2017 and you have big plans for employee development in the new year, keep these things in mind. Development of adult learners, your employees, is extremely complex. You want to help them better their weaknesses when in reality you should really be focusing on how to leverage their strengths, at least this is what science tells us.

Regardless of your approach, employee development fails when you try a one-sized approach to teach all the employees the same. The best employee development is individualized, focused, and driven by the employee themselves.

The One Conference HR Pros Need to Go to in 2017 #WorkHuman

So, I’ve been on the record that my favorite conference to attend is the HR Technology Conference. It’s my favorite because I geek out on HR and TA Tech and I’ll send three days on the expo floor demoing every product under the sun. That’s me. That’s not most HR pros.

HR’s “You” Problem!

Did you know 67% of second marriages fail?

That seems high to me.  You would think conventional wisdom would teach us that those folks failing the first time what they did wrong, and what they need to differently the second time to make a marriage successful.  But it doesn’t work that way.  By the way, 73% of third marriages fail.  We get worse, not better!

Why?

It’s because of you.  You suck at marriage.  Stop getting married!  Now, no one really wants to believe this, which is probably the foundational

Now, no one really wants to believe this, which is probably the foundational problem to begin with, but the one common denominator in every failed second and third marriage is you.   You are the problem.  For whatever reason that might be, you’re just bad a picking a spouse that you are compatible with, and the more times you do it, the worse you’re going to get.  Buy a dog, there great companions.

HR has ‘You’ Problems.

We tend to want to think it’s everyone else.  It’s not us!  We get it.  It’s those damn idiots over in sales, they’re morons!  The stupid folks in operations never do anything right!

Yeah, it’s them, not us.

We have ‘you’ problems because we refuse to believe that maybe, just maybe, we are the ones who don’t get it.  Maybe it’s us, that needs to change.  Maybe, all this time, the reason we haven’t gotten that seat at the table, no respect, lacked influence, had nothing to do with everyone else, it had to do with us…

No way, can’t be.  We get it. Right?

Vets, We Love You, but We Still Aren’t Hiring You!

One of the most politically correct lies that employers spout off constantly is how desperate they are to hire Veterans! There’s a reason for this. In America, we love to honor our Vets! There’s nothing better than propping your brand up against that American flag with a soldier standing right next to it.

The reality is, most Vets are still struggling to find solid careers. Sure, everyone wants to offer them a $15/hr bust-your-ass-job, but Vets are looking for salaried positions with great benefits, in jobs they can work the rest of their career, that won’t destroy their body. Not many employers are offering Vets those jobs!

I’ve been writing about this problem for the past five years and I get a healthy stream of Vets who write me behind the scenes and share their stories and struggles to find solid career level positions. I just recently had an individual who came out of his service with a degree in HR, service of constant promotion, supervised upwards of one hundred soldiers at a time. In that role, he had constant performance management, training, process improvement, etc.

He was applying for an entry-level HR Generalist role. He got turned down because he didn’t have enough experience!

So, why are companies still struggling when it comes to hiring Vets into higher level roles? Here’s what they don’t tell you:

  1. Less than 1% of Americans have ever served in any branch of the military. We fear what we don’t know, and we definitely don’t hire what we don’t know! We only see pictures of Vets holding guns and in combat, but that’s a small part of their every day activities.
  2. Movies have given us a warped sense of what professionals in the military actually do. Today’s modern military is rarely portrayed as it actually is in the movies because it wouldn’t be very exciting. It’s the same reason you don’t see movies about the day to day happenings of a large company. It’s mostly boring! What most military pros do on a daily basis, away from battle zones, is mostly the same stuff you do on a daily basis. It’s HR, logistics, accounting, administration, training, development, etc.
  3. We overvalue work experience within an industry. If someone worked at your competitor for 3 months, you would value that more highly than a military professional doing the same job for 3 years. We so overvalue industry experience it’s not even funny! I’ve worked in four different industries and each time had people tell me, “Oh, Tim, this is the craziest industry you’ll ever be in”, ever time! Guess what? It wasn’t. It’s all the same! Get over yourself!

I recently hired a Vet into my own company. We mostly hire new recruiters and train them up, but it’s definitely a career job. Great recruiters can find work anywhere for the rest of their life, in every industry. It’s mostly a desk job. Recruiting companies love to hire former college athletes. What I’ve found is Vets come with the same motivations and skills, but their work ethic might be a bit stronger!

I constantly have CEOs tell me they just want people who want to work. Yet, when it gets down to their hiring managers, there’s a mental block happening. If these military folks were minority or women we would call this discrimination, but for some reason, we don’t say that with Vets. But, that’s mostly what’s happening.

We love to hide behind the fact we found someone with more ‘industry’ experience, or someone who has done the same job, etc. It’s all excuses. You don’t hire Vets because you don’t think they can handle your jobs. The fact is, they can, they just need you to give them a shot!

Do yourself a favor this Veteran’s Day. Take a chance and hire a Vet into a job you’ve never tried before. Sure, they’ll need some training, but they’ll bring the rest, and you might just find your organizations next great talent pool!
