Are You Struggling to be Happy at Work?

In 1942 Viktor Frankl, a prominent Jewish psychiatrist, was taken to a Nazi concentration camp with his wife and parents.  Three years later, when his camp was liberated, his pregnant wife and parents had already been killed by the Nazis. He survived and in 1946 went on to write the book, “Man’s Search For Meaning“.  In this great book, Frankl writes:

“It is the very pursuit of happiness that thwarts happiness.”

What Frankl knew was that you can’t make happiness out of something outside yourself.  Riding the Waverunner doesn’t make you happy. You decide to be happy while doing that activity, but you could as easily decide to be angry or sad while doing this activity (although Daniel Tosh would disagree!).  Frankl also wrote in Man’s Search for Meaning, “Everything can be taken from a man but one thing, the last of the human freedoms — to choose one’s attitude in any given set of circumstances, to choose one’s own way.”

I get asked frequently by HR Pros about how they can make their employees or workplace happier.  I want to tell them about Frankl’s research and what he learned in the concentration camps.  I want to tell them that you can’t make your employees happy.  They have to decide they want to be happy, first. But, I don’t, people don’t want to hear the truth.

Coming up with ‘things’ isn’t going to make your employees happy. You might provide free lunch, which some will really like, but it also might make someone struggling with their weight, very depressed.  You might give extra time off and most of your employees will love it, but those who define themselves by their work will find this a burden.

Ultimately, I think people tend to swing a certain way on the emotional scale.  Some are usually happier than others.  Some relish in being angry or depressed, it’s their comfort zone.  They don’t know how to be any other way.  Instead of working to ‘make’ people happy, spend your time selecting happy people to come work for you.

In the middle of a concentration camp, the most horrific experiences imaginable, Frankl witnessed people who made the decision to be happy. Maybe they were happy to have one more day on earth. Maybe they were happy because, like Frankl, they discovered that the Nazis could take everything from them except their mind.

Provide the best work environment that you can.  Continue to try and make it better with the resources you have.  Give meaning to the work and the things you do.  Every organization has this, no matter what you do at your company.  Don’t pursue happiness, it’s a fleeting emotion that is impossible to maintain.  Pursue being the best organization you can be.  It doesn’t mean you have to be someone you’re not.  Just be ‘you’, and find others that like ‘you.’

Do you LOVE someone you work with?

Almost two decades ago Gallup research came up with the Q12 of employee engagement. Basically, twelve questions you could give your employees to measure their level of engagement. Soon after, a multi-billion dollar industry was born and everyone in leadership and HR started to worry about how we could get and keep our employees engaged.

I thought most of it was crap and still do. Engagement for me is like watching a puppy chase it’s tail. They will never catch it, and if they do, it’s pretty unsatisfying after a while! Employee engagement is the same thing. I’m not saying you want disengaged employees, but where does it end, or does it ever end?

Once you go down this path of ‘training’ your employees you will do stuff to keep them engaged, they will continue to need stuff just to stay at that same level of engagement. Offer a kid a cookie and he’ll do what you say. Give a kid a million cookies and he loses interest in cookies.

The one piece of the Q12 I like is the question:

“I have a best friend at work.”

It’s pretty simple and straightforward. If you have a best friend at work, you’re more likely to want to stay at that job. I mean, heck, you’re best friend is there! What’s better than going to work each day with your best friend!? Not much!

Now, take that concept one step further. Instead of a best friend, do you ‘love’ someone at work? Imagine how you would support a coworker that you love!? It would be off the charts!

That’s what I love about the photo above from the World Series with Justin Verlander and Jose Altuve. For those who don’t know, Justin Verlander is a pitcher who came to Houston from Detroit this year at the trade deadline. So, Justin was very new to the team, but much needed if they want to win the world series.

There’s a long history of superstars coming together on a team and it not working out because egos get involved.

Jose Altuve is the best and most popular player in Houston. He’s a superstar. Justin Verlander is one of the top pitchers in baseball, in history. He’s a superstar. Want to know how one ultra-high-performing player welcomes another ultra-high-performing player and makes sure ‘culture’ and ‘ego’ will not be an issue?

In an interview, Jose Altuve was asked about Justin Verlander and he said, “I literally love Justin Verlander”. Verlander was told what Jose said and had these shirts made up. These are two dudes who get it!

Does Your Annual Review Process Include Terminations?

By now most of you probably have had the chance to read the Telsla article where they terminated 400 employees directly after their annual review process. If not, check out the link. Also, my buddy Kris Dunn did a great write up on Tesla’s ‘unique’ culture as well over at the HR Capitalist.(Go Check it Out!) 

“The departures are part of an annual review, the Palo Alto, California-based company said in an email, without providing a number of people affected. The maker of the Model S this week dismissed between 400 and 700 employees, including engineers, managers and factory workers, the San Jose Mercury News reported on Oct. 13, citing unidentified current and former workers.
 
“As with any company, especially one of over 33,000 employees, performance reviews also occasionally result in employee departures,” the company said in the statement. “Tesla is continuing to grow and hire new employees around the world.”
My take is a bit different from Kris’s. Sure Tesla is a unique culture that has been ultra successful, but I’m wondering from an employee performance point of view, is firing employees during your annual process something that drives a sustainable culture?
Tesla is ultra cool, everyone wants “Tesla” on their resume or in their client list. Does that continue to be the case if you treat employees like this? I’m all for firing bad, underperforming employees, we all need to do this more and quicker. I think we all agree on that.
The question is, do you fire employees during your annual review process?
I’m wondering what the day or week before annual review time looks like at Tesla? Probably a lot of going away lunches and after hour drinks, but for everyone since no one really knows who will get ‘cut’ this time. Can you imagine those lunches!?
“Hey, team, everyone is invited to lunch next Thursday, just because, well, you know, it’s annual review time and we just want to say ‘thanks’ (“Thanks” now meaning “Goodbye” in Tesla speak) for all of your hard work, and, well, again, you just never know when one of us might want to do something else, and, oh gosh, we just never spend enough time together, so let’s break some bread!”
I’m also guessing the Friday after Tesla Annual Performance Review week is one big giant after-party!
Let’s face it, firing anyone during performance evaluation time is an awful way to run that process. You wait around for once a year to do most of your terminations, you’re not doing employee performance well at all!
If you have performance issues, high-performance companies address those issues immediately, work to correct, and if that doesn’t happen, they move to terminate as soon as it’s clear performance will not improve. Or you can wait around for f’ing ‘Death Day’ once a year and add a million times more stress to the process than is ever needed.
But what do I know, I mean it’s Tesla and Tesla knows all. Can’t wait to meet the ‘unicorn’ HR leader from Tesla at next conference I go to explain how brilliant they are for coming up with this nightmare.

The 3 Rules About Kissing Your Boss!

May 20, 2013 I published a silly little post on my blog called “The Rules About Hugging at Work”. The post might have taken me twenty minutes to write. It was just an idea I got, like thousands of others, I thought it was funny, so I wrote about it. To date, it’s been read over 1 Million times. Huff Post picked it up, it went viral on LinkedIn (I got over 1300 comments), I’ve been interviewed and called, “The World’s Foremost Expert on Workplace Hugging”.

Twenty minutes of writing, a throwaway idea.

Months later I posted the exact same post on LinkedIn’s publishing platform. This was before everyone could publish (remember that), you had to be invited. I got a call from the LinkedIn chief editor offering me access. I didn’t know if it was really anything so I just threw up old posts I had already written but added a few new pieces.

On the Hugging post, I added at the bottom my next post would be: The 3 Rules About Kissing Your Boss! as a joke. I never wrote it. Until five years later I got a message last week from someone who found the hugging post for the first time asking how they could find the kissing post! I didn’t even know what they were talking about!

So, here’s the kissing post! 

It would be easy to dismiss the notion of kissing your boss as something that would never happen. When I say ‘never’ I mean never. I mean honestly do any of us ever feel it would be appropriate to kiss your boss!?

This one is hard for me. I come from a family of huggers and kissers! My father is 73 and he still kisses me on the lips when I greet him or say goodbye. Some folks would find that super weird. Different cultures do different things.

My son was overseas this summer visiting friends in Belgium and it was quite common for new people he met to give him that traditional kiss on the cheek, but he said those same people would not give you a hug or a handshake. This kiss on the cheek greeting is very common in many parts of the world.

In America, you would probably get punched in the face if you tried kissing someone on the cheek you were meeting for the first time! I mean, look, if I don’t know you, I certainly don’t want your germs all over my face! Most Europeans I meet for business purposes in the states who come here often have gotten used to handshakes, rarely do I see one of them do the cheek kiss greeting.

All of this is way different, though, then kissing your boss! Kissing your boss would have to be a special circumstance or special occasion. I’m guessing if you’re kissing your boss one of a few things probably hasn’t happened in that relationship. You’ve probably become very good friends, some once in a lifetime event is happening, or you’ve become romantically involved, in which case, not really your boss any longer!

So, if we can see a time in which you might kiss your boss, the great HR pro in me says we better put some pen to policy and make some rules! Here are my three rules for kissing your boss:

1. No kissing on the lips. Kissing on the lips is slippery slope you can’t put back in the bag! Wants that happens you might as well just get undressed, stuff just got real! We’re going to assume this kiss is not romantic in nature, completely as professional as kissing your boss can be professional!

2. Do not leave moisture on your bosses cheek. Okay, somehow we got down this rabbit hole to a point where I’m kissing my boss on his or her cheek, let’s not make this super awkward by leaving a nice big wet spot on the side of their face. If you’re so excited to be kissing your bosses cheek that you leave it wet, you should be checked into a mental ward.

3. Do not have bad breath. First impressions are critical and even though your boss knows you, your boss doesn’t know the kissing you. Do not go in for that first boss kiss with bad breath! I love Ice Breakers Mints and I have some close by almost always. Why? I can’t stand bad breath. Coffee breath is the worst and I know a lot of you are major coffee drinkers! Guess what? Diet Mt Dew breath smells like a flower garden! Think about that next time go for a fill up at the coffee station at work!

See? That’s how you do it. That’s how the World’s Foremost Expert in Workplace Hugging becomes the World’s Foremost Expert on Boss Kissing. You can’t be a one-trick pony in this world folks, we all need to keep striving on reinventing ourselves. Watch out fall conference circuit! HR/Corporate Communications 101 – Tesla Edition

You might have seen this pop up on your radar this past week, but there’s a good chance you didn’t because it was put to bed as soon as it came up! Some news agencies tried to rake up a story on Tesla having a sexual harassment issue in their California plant.

Since the major issue at Uber, and big brand is now a media target for these types of stories. Not that they’re not stories, but the reality is the media consuming public love to see big name companies get killed in the media, while this kind of thing is taking place every day in lesser known companies that news agencies could care less!

So, why didn’t anyone bite on the Tesla story like Uber? Check out this response from the Tesla internal comms team:

“The topics raised in this meeting were followed up directly with those willing to discuss,” a Tesla representative told Business Insider. “We have a no-tolerance policy and have made changes to leadership, policy, and training to continue to improve our work environment.”

“The reason groups like Women in Tesla exist is precisely because we want to provide employees with an outlet to share opinions and feedback in a constructive manner. At Tesla, we regularly host events like the Town Hall, and only someone who is intentionally trying to misconstrue the facts and paint Tesla in a negative light could perceive such meetings as something negative.”

Drop mic. Walk off stage.

Clear, concise and no bullshit. We were made aware of it. We handled it. We’ll continue to handle it in a similar fashion if it comes up.

I don’t know if Tesla has a sexual harassment problem or not. What I know is they don’t have a communications department problem, those folks know what they’re doing, especially in light of recent situations at other high profile Silicon Valley companies.

A communication like this doesn’t lead one to believe there’s an ongoing problem. It’s designed to make you feel like some folks in charge know what’s going on and it was taken care of. That should be your goal in designing and developing HR communications for issues of this nature. The trick is you have to actually have taken care of it!

Do your internal and external communications sound like this? Yeah, you probably got in the ‘zero-tolerance’ language and we’ll continue to work to get better, but are you willing to call out your naysayers!? Most aren’t for the simple fact is they don’t really know for sure if there isn’t something going on, which leads me to believe Tesla has probably gone the extra mile to eliminate those responsible and make sure whatever happened won’t happen again.

Great HR communications can have a great impact on employees, shareholders, and customers. Don’t take them lightly.

Should Talent Acquisition Be Driving Revenue in Your Organization? #VueDD17

I’m on a plane flying back from HireVue’s Digital Disruption in Park City, UT this week. Really well-done user conference which is more non-user conference than user conference. Agenda loaded with great TA content, a ton of really high-level TA leaders in attendance to drive great conversation and almost no product pitch!

One of the panels they had took a strange turn down the path of whether or not, as part of a great candidate experience, TA should be making consumer offers within the apply-hire process. Basically, everyone on the panel (all retail of some sort) were really excited about their ability to drive increased revenue by sending candidates consumer offers during the hire process.

“Hey, Mary, thanks for applying for the Manager of Accounting on Wednesday, we hope to get back to you soon on the next steps! In the meantime, please feel free to use this code for 35% off regular price merchandise at the Shoe Barn!” 

My first reaction was horror!

The last thing I need my TA leaders concentrating on is driving revenue. I need talent. Figure that out and then let’s talk about you and your sales capabilities!

But the more I thought I about it, the more I think I’m on the wrong side of this!

If you’re in the business of making money to stay in business, shouldn’t every single part of your organization be focused on driving revenue? I think so. Profit or Non-profit, I want an organizational culture that is about maximizing revenue so we can better serve our mission, whatever that might be.

Can TA drive revenue through candidates? Yep. The bigger your are, the more opportunity you have. Clearly, retail, dining, etc. probably have a better chance of being more successful at this task.

Word of Caution: If you want to leverage candidates to drive revenue you better first have your candidate experienced buttoned up end to end! You can’t be awful at candidate experience and think your discount offers are going to play well when the candidate is pissed off because they never even heard if you got their application!

Bad candidate experience will more than likely lead to a bad consumer experience. So, don’t think that offering a ‘Free Appetizer” to candidates who got turned down are going to make them feel better about not getting the job!

The panel offered up a great suggestion to where these offers probably fit best – after the first interview. This goes out to those candidates who you felt were worthy of the next step, give them a little thank you and an opportunity to experience your organization on the consumer side as the process moves forward.

All of these offers can be tracked and TA can actually show how much revenue they are driving to the top line of the organization. Don’t gloat too much about your $250K in revenue you gave away at a 35% discount. That margin is low, but revenue is revenue, and besides Ops, no one else in the organization can say they added to top line sales!

I actually asked one of the HireVue product people if they would be willing to tie a data point to candidates who buy the most on one of these offers! They laughed in my face! But think about the slippery slope this creates.

I want to hire ‘fans’ of my brand. My biggest fans probably spend the most in buying stuff from my brand. So, if I can offer applicants a code to buy, why wouldn’t I want to talk to the suckers candidates who bought the most!?!

Hey, last week I was at WorkHuman powered by Globoforce and they had a new product launch that kind of left many in the audience in tears! How often can you say that about a tech launch – take a look:

So, Life Events is designed to increase the quality of your work relationships. Some of us are lucky enough to have this naturally in our work environments, and we completely take it for granted when we have it.

Does this change the world? No, probably not, but it might just make your work world a little better. I thought it was one of the more unique features I’ve seen in the space for a while and it definitely plays to a workforce that is comfortable with sharing their lives via video. While you might not be, the majority of our upcoming workforce is.
